Positive Signs For Reimbursement Of Overhead Costs

You may remember back in January that I wrote about the new rules promulgated by Office of Management and Budget (OMB) requiring that any entity receiving federal funds much cover at least 10% of a non-profit’s overhead costs.

Don’t worry, its okay if you don’t remember. But this is relatively important and bears repeating.

One of the concerns at the time was that state and local governments and other funders might pressure non-profits with whom they contract or provide grants to waive a their right to receive overhead costs. The OMB rules prohibit this, but if a non-profit isn’t aware of the rules or are afraid to advocate for themselves, the problem may continue.

Given this context, it was a positive sign when the L.A. County Board of Supervisors voted to adopt the OMB guidelines and to write a letter to the state government to do the same.

It may not seem significant for a governing body to agree to adhere to the conditions under which federal funding was allocated, but as Non-Profit Quarterly notes there are “rob Peter to pay Paul” concerns about how funding may be manipulated.

Rules do not implement themselves without strong nonprofit monitoring and oversight—hopefully, as in this case, in partnership with government authorities. In this case, not only are the supervisors talking to state officials, but they will also be developing an implementation strategy in consultation with Los Angeles nonprofits, which we presume, based on what we have seen as policy statements from CalNonprofits, ought to address how to ensure that higher indirect cost reimbursements do not occur at the cost of lessening service delivery.

As I had noted in my earlier post, the National Council of Non Profits created a guide to educate organizations about the rules and provide responses to assertions from funding entities that the rules don’t apply.

One thing I had mentioned was that arts organizations should note that these rules likely apply to the funding you receive through your state or regional arts organization:

One- it doesn’t matter whether it is called a contract or grant or any other term, the rules are based on the substance of the transaction.

Two – Sub-recipient non-profits who are required to acknowledge part of the funding is received from the federal government are covered under these rules.

Where Arts And Creativity Have Been Part Of Long Term Solutions

I have recently started to become a little more vocal about one of my pet peeves about how the arts are viewed. It is no news to anyone that most career paths that involves pursuing a creative endeavor are dismissed out of hand in favor of a real job with real prospects.

I don’t have any illusions about arts careers being a difficult path to take. If anyone wants someone to help them combat fanciful notions people have about how they are different and will succeed where others have failed, I will be happy to help talk about the realities and the importance of the entrepreneurial mindset about which I spent all of last week writing.

What annoys me is that there is so little recognition by those who dismiss a creative career path that the group they dismiss are the first people called when a disaster strikes and there is a need to encourage people to donate to a relief effort. A couple weeks ago, This American Life had an ad agency suggest getting Lin-Manuel Miranda and the cast of Hamilton to do a TV ad to help offset the negative associations people have with Volkswagen.

All this being said, I think it is only fair to acknowledge that there are a lot of people out there that recognize the power of the arts to address social problems and make a long term commitment to embracing arts and creativity as part of their solution.

Last week on CityLab, Brentin Mock pointed out that a reduction in violence in the Bronx and New Orleans 40+ years ago were a result of people competing through creativity rather than physical force.

The subtitle of the piece reads, “Hip-hop dialed down street violence in the Bronx. New Orleans’ Mardi Gras Indian gangs made peace through craft. Why is culture such an underrated civic tool?”

The article doesn’t really address the reasons behind why culture is an underrated civic tool. It focuses more on how a peace meeting in the Bronx helped give rise to hop-hop culture and a similar effort inspired fanatical devotion to outdoing other groups in Mardi Gras parades resulting in more fingers stabbed by sewing needles than people stabbed with knives.

Essentially the article points out that it is the problems, not the enduring solutions that end up getting money. Despite the success of these programs in keeping the peace, little funding is directed to improve the communities in which they originated.

Another article I came across earlier this month in FastCompany drew attention to an artist who shutdown a freeway in Akron, OH and served dinner down the middle of the road to 500 people in an effort to bring the people of the city together.

When the freeway was originally built, it divided neighborhoods. Now the road is used less frequently and plans are to tear it down. The dinner was an effort to mobilize people to influence what will replace the space left vacated by the freeway.

“They’re shutting it down to traffic next year and opening it up to development, but there’s no concrete idea of what it will be—if it will be a park or whatever,” says Franks. “So this seemed like a very unique opportunity to help people reimagine this space.”

As people ate, they talked about the future of the area. They also just got to know people they otherwise may have never met. Franks spent a year working with volunteers from each neighborhood to plan the event and to bring 10 people from each neighborhood. The plates at the meal, designed to go home with each guest, were printed with favorite recipes from neighbors.

Granted, not really a solution that has been used long term, but it does seek to take advantage of a change to ameliorate what has long been an impediment.

The meal was a kick off event for the project which will continue by giving people toolkits to help them plan similar meals in their own communities. And lest you be skeptical about whether that many people might do it, there is already a sense of growing community in the city. Akron is the site of the PorchRokr Festival where homeowners give over their porches and front yards to concerts.

What Do We Mean When We Say Entrepreneur?

Final day of observations on last weekend’s Society for Arts Entrepreneurship in Education (SAEE)  conference.

The Terms We Use Matter

Some of the best observations about teaching students entrepreneurship were made by Jeffrey Nytch from the University of Colorado-Boulder. There is a lot of conversation going on about how students need to be taught to be entrepreneurial with attendant ideas of what that means, but Nytch’s observations provide some grounding for that discussion.

He noted that what entrepreneurship is not, is pounding the pavement and marketing one self.  Entrepreneurship is creating value and implementing solutions to meet needs, which by definition is not primarily focused on getting yourself employed, but serving others. Among the other characteristics he listed were recognizing opportunity, customer focus, flexibility/adaptability, risk assessment (taking calculated risks), resourcefulness and an ability at storytelling.

He also emphasized that teaching entrepreneurship  has to focus on being strategic rather than providing prescriptive solutions like this is how to do marketing, this is how to apply for grants, this is how you get non-profit status etc.

When talking about teaching students to be entrepreneurs, it is probably important to be clear about what outcomes you are envisioning when you use that term. As a result of Nytch’s presentation, I have been careful to use phrases like “entrepreneurial mindset” and “teach students entrepreneurial skills” in previous posts in an attempt to delineate these activities from a engaging in a full entrepreneurial venture.

Mentoring Is Local and Global

There was another conversation about using mentoring to transition students to entrepreneurship.  A good deal of the focus was on helping people after they graduated.

Something that came up often during the conference was that university career service offices have a hard time working with arts students because their career path is so nebulous. It is easy to direct students with business, education, science, teaching, pre-law and pre-med degrees because career progression is fairly well understood.

In much the same way, it can be difficult for career services to provide support to entrepreneurs because by definition they seek to walk the road less traveled.

Among the suggestions that were made, most of them by a recent graduate, was using social media to create connections between entrepreneur programs across the country. One could easily find their ideal team members living elsewhere and you don’t necessarily all have to be located in the same geographic area to be productive.

Along the same lines was a suggestion for providing some basic support and access to graduates of partner programs. A person may graduate in one place but move elsewhere to start their venture so it would be good to be able to tap into the list of local mentors another program had identified. (Imagine how great it would be to be recognized for bolstering the local economy by “stealing” graduates of other programs from those communities thanks to your mentor and incubator network.)

It was also suggested that students be invited to the Society for Arts Entrepreneurship in Education (SAEE) conferences so they can share their experiences with the assembled educators. Especially in terms of what aspects of their training did and did not prove valuable to avoid reinventing the wheel or replicating the same mistakes as someone else.

Miscellaneous Thoughts And Resources

Michael Bills who directs the Center for Innovation and Entrepreneurship at Ohio State University said they were only offering entrepreneurship as a minor at the undergraduate level because they felt that entrepreneurship is a graduate level pursuit. (I should note this is a university wide program out of their business school rather specific to an arts entrepreneurship program.)

This is based on the concept of the T shaped skills. Briefly, the vertical bar of the T represents the depth of your skills, the horizontal bar is the ability to collaborate across disciplines. Their thought is that you develop your depth as an undergrad and then really focus on your ability to collaborate as a graduate.

I have heard similar philosophies about fine arts disciplines and know there are some universities that won’t teach arts administration as an undergraduate major based on the same concept.

DePauw University recently created a site called 21CM.org (21st Century Musician) as a resource and place for conversations among musicians about developing an entrepreneurial mindset. It is intentionally devoid of any mention of DePauw other than the copyright notice at the bottom of the page. The About section makes no mention of the school and the conference presenters pointed out the site doesn’t bear DePauw’s colors.

The school took the same approach in establishing a public music space for “courageous music making” in their hometown of Greencastle, IN. The space isn’t branded with DePauw’s name or colors (it actually appears to use the 21CM.org colors) though the website uses DePauw’s domain.

In both cases, the goal is for the community of participants to take ownership of the respective resources.

That is generally the extent of my notes from the conference that fit into the general theme of these three posts. It will be interesting to see how SAEE grows as an organization and how the whole concept of artist as entrepreneur (and how best to teach those skills) evolves over time.

Even as there is a need to introduce this type of instruction in undergraduate/graduate/conservatory training, there is also the obvious unmet need to train people who have passed that stage, may have some career experience and wish to acquire additional skills or engage in a venture of their own.

Just Pray Your Grandma Doesn’t Run Against You For Homecoming Queen

Recently I have been seeing more stories about shared use of public buildings. In Bremen, Germany, the city philharmonic is sharing space with students in a local school building. In Cleveland, music students from the Cleveland Institute of Music live in a retirement community.

Now I see a Massachusetts school near Boston was shares space with the local senior citizen center.

But during the early phases of planning, as his team met with officials, they realized that the needs of the town’s elderly overlapped quite neatly with those of its teenagers. At the time, the senior center was using a small Victorian house that fell far short of accessibility standards.

The senior center had a strong dance program, Poinelli recalls learning. “We said, ‘Well, we have a dance room in the high school.’ In the winter, they took seniors in a bus to a local shopping center to walk—I said, ‘Well, we have this huge field house, you could use that.’ There was so much overlap, and it just seemed to make sense.”

Members of a knitting circle taught several students to knit, for example, and high-school sports teams give presentations to the senior men’s group, sharing their strategy for the upcoming season. Kids in need of community-service hours help serve lunch at the senior center, and veterans have been asked to talk to students about their service. The senior center gets 25 free tickets to every high-school performing arts event, and last year, the seniors’ dance team performed at the high-school talent show.

I was immediately struck by how this arrangement helps keep arts in the schools. It increases the demand for, and use of, arts facilities which helps justify their expense.

Even more importantly, it connects the interests and political clout of the largest generation as they retire to those of public education.

There is likely to be less grumbling about property taxes and not having any kids in school if people have an emotional connection to the students. They may also be more likely to advocate on behalf of the students. If retirees are using the same facilities as students, I suspect they will be better maintained.

If there is frequent contact between students and retirees, there may be subtle positive impacts on behavior and attendance thanks to the socialization.

Authenticity In All Your Diverse Dealings

Yesterday when discussing the Arts Midwest study that is the basis for the effort to build public will for arts and culture, I briefly referenced the finding that promoting authenticity of experience is better than citing cultural diversity.

According to the study:

However, the word “diversity” can be problematic in describing the benefit or outcome of experiencing the creative expression of other people and cultures. Some resist the notion that our communities are becoming more diverse, and others are concerned with the “tokenism” associated with diversity that satisfies itself with quotas or counting or the most rudimentary of contact while failing to connect authentically with other people or cultures.

A similar sentiment to the tokenism concern was expressed in a different, earlier Arts Midwest conference session on Engaging Diverse Communities, facilitated by Kaisha Johnson, Meera Dugal and Robin Hickman.

One of the first points raised in the session is that the focus of engaging diverse communities has been on how the arts/cultural organization can benefit from the inclusion. This can make the effort feel disingenuous and leave people feeling marginalized. Few organizations can say why engaging diverse audiences is meaningful beyond seeking to expand sources of revenue.

The first step then is to articulate why it is important and what the organization’s concept of diversity is given that the term can encompass cultural, ethnic, social, sexual and other affinity groupings.

In terms of identifying and engaging groups, if one didn’t already have a sense of where to start, the panel’s advice was to seek groups online and via social media. The panel suggested engaging people as fans of a particular group or genre first rather than as a potential seat filler.

Discovering why people are passionate about a genre or group can 1- provide an initial basis for making a personal connection and 2 – can provide insight into what fans value about that person (i.e. it isn’t just about good music, but the political message or perhaps the group’s dedication to other social and environmental causes.)

An convenient source for establishing connections may be your organization’s staff. The panel cautioned that you should allow people to self identify their connections rather than deciding what they are. (i.e. You are a Chinese, bisexual, Millennial so you know all about…)

Once you have established relationships with individuals from an affinity group, the panel advocated for involving them in the curatorial process. These individuals can also help you understand the cultural dynamics and context of performances as well as avoid any potential pitfalls.

Meera Dugal used the example of a Moroccan group she scheduled at Lincoln Center during Ramadan. Thanks to the advice of her contacts, she moved the concert to a time after sundown and had certain types of foods available for participants.

While I had heard suggestions along these general lines before, one idea that never occurred to me but seemed like a no-brainer in retrospect was to commit to using vendors from target communities. While it sounded like the panel was suggesting this in relation to just specific events, it seems constructive to engage in continual commerce with businesses run by members of the community with which you wish improve your relationship.

If the people you want aren’t paying you to enter your doors, pay them to enter your doors instead by ordering flowers, catering, dry cleaning, construction materials, etc.

We often think that the only way to reach people is through whatever our primary product is. You know, the old idea that once they see what we do, they will fall in love with it.

But every transaction provides an opportunity to have a conversation about what our organizations do— “We are using your stuff for X, you ought to come and see.”

Not to mention, it reinforces the sincerity of any other expressed desire to include the group in your activities. (a.k.a. putting your money where your mouth is).

Since the study I wrote about yesterday seems to indicate older, white men appear to be the least likely to be engaged in arts/creative expression, using commerce to cultivate relationships with other groups may be a prudent course toward sustainability.

Arts and Culture Bad, Creativity Good

Last week I attended the Arts Midwest conference in Kansas City, MO. From what I saw of the city, it can still lay claim to the appellation, “Paris of the Plains.” The Helzberg Hall at the Kauffman Center left most attendees amazed and a little green with envy.

I ended up staying at the gorgeous Hotel Phillips which I was excited to learn has its own artist in residence.

Building Public Will For Arts and Culture

The conference session that unexpectedly grabbed my attention was Arts Midwest President David Fraher’s session on Building Public Will for Arts and Culture where he presented the results of the research findings on the subject.

If nothing else, the session reconfirmed the value of attending live performance over recorded because Fraher provided a good deal of insight and nuance that doesn’t come through when reading the report.

Essentially, building public will for arts and culture involves something of a reversal of the current focus in favor of grassroots efforts. As an example of what is envisioned being needed, Fraher and the report cite the way smoking bans emerged.

The Surgeon General never changed the advertising message that smoking and second hand smoke was bad for you, it was a grassroots desire not to have one’s health impacted by second hand smoke that brought about the change in laws. From the research results report:

For years, those seeking to reduce the incidence of smoking found themselves stymied. Facts and data about the harmful effects of smoking had motivated some to quit, but had failed to create fundamental change in social norms, systems, and policies. The facts were compelling, but they were overpowered by opponents who framed the issue in the context of individual freedom (i.e., “I have the right to smoke if I want to; I’m not hurting anybody.”).

Even the growing body of evidence around second-hand smoke had difficulty finding fertile ground until advocates realized they could reframe the same core argument to their own advantage (i.e., “I have the right to be protected from exposure to smoke.”). Co-opting the individual freedom value—backed by facts and data—allowed the sustainable changes in policies and systems that we experience today.

Fraher noted that currently, the arts and culture community generally put their effort into effecting one time change vis-a-vis staving off government policy decisions rather than long term, enduring change.

When you want to effect immediate change, you put 80% effort into advertising and 20% into grassroots. To effect long lasting change, it is reversed. 80% effort goes toward grassroots effort and 20% effort into advertising. Engaging in the latter course they are advocating will therefore require a shift of mindset and priorities in the arts and culture community.

One of the central precepts in this effort is a focus on community values. This means asking what do the arts have that align with community values rather than focusing on what the arts value and looking at what the community has that aligns with them.

Arts and Culture Are Poison

Among the findings that caused the biggest reaction in the conference session was that the term “arts and culture” is poison and turns people off, keeping them from entering the conversation. The perception is Art is something someone else does. Something to be watched passively that is inaccessible and intimidating. The search found that “creative expression” has a more positive association that opens the door to a conversation that eventually ends up at a discussion of art.

While they don’t suggest scrubbing every mention of art and culture from your conversations and literature, they do say it may be some years before the terminology trends back to a positive association.

People feel that creativity is part of who they are. They may not call themselves creative, but once they start to talk about what they do, they will admit they engage in creative expression. Even if people don’t feel they are creative, they apparently have an easier time envisioning themselves capable of creative expression than envisioning themselves creating art. (Again, the idea that art is something other people do.)

Another term that turned people off was “diversity.” It is better to promote an event as providing an authentic experience rather than providing/promoting cultural diversity.

Personal Health, Not the Economy

When talking about the benefits of an experience, mentioning that the arts improve the economy, make kids smarter and brings safety to communities are arguments that work with policy makers in government and foundations, but don’t really have resonance with individuals.

Generally people believe creativity makes them less stressed, happier, healthier and more connected with family and friends. (One thing Fraher emphasized was that family was family of choice rather than biological immediate family.) It probably comes as no surprise that despite the appearance of hyperconnectivity, research has found that there is currently a crisis of loneliness, perhaps the greatest in history. So promoting arts and culture in the context of health, relaxation and connectivity is more effective messaging.

The study cites the NEA’s finding that not having someone to attend with is a significant barrier to attendance. Fraher commented that they weren’t suggesting arts organizations start a dating service, but since I and others are experimenting with something along those lines, I would suggest not dismissing the idea too soon.

Survey and focus group respondents also had a strong, positive reaction to the idea that creativity helped one connect with oneself, but would back way from their initial enthusiasm out of apparent embarrassment that it made them sound self-centered. (Most frequently among parents with young children.) Appropriate subtlety and restraint may make this another effective approach to take.

Not Everyone Who Values The Experience Is Attending

As the effort to build public will for arts and culture moves forward, the key audiences it will focus on are women, young people and people of color. The study found strong interest among all these groups. Fraher joked that he felt bad for women because according to the study, men didn’t like to do anything. Men would respond that they valued spending time with their family, but when asked what they did with their family, they indicated Nothing in every category.

Fraher commented that there was a disconnect between the groups that say attendance is important and the groups that are currently actually attending. For example, there were a large number of responses in the under 40 category that said attendance at art performances, festivals, etc, were important to them but obviously the demographics found in arts venues track older. The lack of connection is due to familiar barriers of time, money, no one to attend with, etc.

One Message, But Not One Ad, To Rule Them All

The plan for the National Engagement phase for building public will is to develop a more unified message and create tool kits for groups to use. The expectation is that it will take at least 8-10 years before any type of measurable results begin to emerge.

Fraher mentioned a desire to be agile and share the messaging that works in one community with other communities. In what I felt was an indication that they understood what the research was telling them, he re-emphasized the focus on the grassroots nature of the effort saying that there wouldn’t be single national ad buys disseminating whatever the effective messaging might be.

While there was a lot in David Fraher’s presentation that doesn’t appear in the research results report, there are some interesting observations in the report that didn’t come out in the hour he had to talk about it. I am trying to decide whether I am going to do a second post on those parts of the report or not.

But don’t wait for me to decide, give it a look.

I’ll Love You Foreve…About A Month

About two years ago, Non Profit Quarterly (NPQ) had a piece discussing the external influences on non-profit organizations.

There are quite a number of external forces that exert pressure on non-profits, but thanks to the ease of communication and dissemination of information, among the latest to emerge are: push for transparency and accountability; the ability of different stakeholder groups to mobilize and influence each other and social media’s ability to make a escalate local issues to national visibility.

While these are all very interesting, the one element that caught my eye dealt with the transitory nature of relationships.

There is much less reliance on cradle-to-grave relationships between people and institutions (no longer the standard). And more free agency and greater reach of communications technology require stronger and more consistently engaging attractors. Maybe a core image here is that of the contracted and relatively unprotected worker—the worker with multiple short-term jobs, or the employee who commutes remotely. Socially concerned people are replicating these shorter term, more tenuous relationships—taking their energy to a Habitat for Humanity construction project one month, a race against hunger the next, and participating in a campaign against constrictive web legislation in between. If you want to compete for people’s attention and money and names, you had better be giving them something that they can get very interested in and over which they can feel a sense of accomplishment and partial ownership. They do not always need to do the work themselves, but they do need to feel engaged at a spirit level.

This struck a chord with me because it illustrates a new stage in the relationship between arts and communities. We have gone from the ability to assume a relatively long and stable relationship that was the hallmark of Danny Newman’s Subscribe Now, to the need to gradual cultivate a relationship through a successive series of steps laid out in the book Waiting in the Wings to this current news that you are lucky if you can get someone to support you for a month.

This probably doesn’t come as a surprise to anyone, but it is a little depressing to see it in print. As to what is to be done, I would say make a consistent effort to communicate what you are doing and why they should be excited and interested to keep yourself on people’s radar.

And be prepared for churn. We know it is more expensive to attract new audiences to performances than to retain existing ones. While it is definitely worth working to maintain the loyalty of existing audiences, churn is likely to be a growing issue and needs to be factored into budgets. From the NPQ piece, it needs to be part of unearned revenue projections as well as earned because that is likely to fluctuate as well.

A big rally of support like the ALS Ice Bucket Challenge of last summer can help you advance your cause and expand your service exponentially, but it may taper off just as quickly so be prepared. This month ALS researchers reported on how much progress the $100 million boost they received last summer benefited their efforts. There isn’t any mention about what percentage of those who gave last year continue to do so now.

…And by Americans For The Arts

When I am listening to public radio, I often take note of the times when Americans for the Arts is cited as an underwriter. These days it goes something like “…and by Americans for the Arts, for over 50 years….learn more at Americans for the Arts.org.”

The reason I pay attention is because I wonder if the ads are subtly keeping people connected with the arts by reinforcing the concept of the arts contributing to more vibrant and creative communities.

Yeah, I know that having these spots on public radio is sort of preaching to the choir since their audience tends to be inclined to like and support the arts. But you know these days I think every demographic can use all the reinforcement about the arts we can get. People who like the arts are just like everyone else and are susceptible to all sorts of distractions.

Back when they were doing those wacky Van Goghgurt and Raisin Brahms TV and web commercials, I was thinking how great it would be if Americans for the Arts had the budget to consistently run those sort of messages for years aimed at different demographics.

The reality is, none of us individually have the budget to run any sort of general awareness campaign for the arts continuously throughout the year. So the fact that someone is able to do it on a consistent basis, even on limited delivery channels, is really a benefit for everyone in the arts.

Even if the sponsorship message is passing beneath most people’s notice, it is probably infiltrating its way into people’s subconscious.

For example, the title of my post on Monday was an intentional riff on the Hair Club for Men commercial from the 1980s. Believe me, back in the 80s, I was in no need of the Hair Club’s services and didn’t really pay attention to the ads. (Though my mom could have done a better job cutting my hair.) But the “not just the president, I’m also a member” phrase stuck in my head because I was exposed to it so often.

So next time you are listening to your local public radio station, try to pay attention to the number of times the National Endowment for the Arts, Americans for the Arts and various foundations have a message stating their support for the arts and be a little grateful that they are making a statement to the nation that the arts are worth supporting.

And yes, I am a member.

Marketing Begins At Home

I do a lot of talking about how marketing is the business of everyone in the organization, not just the department bearing that name. Everybody needs to be invested in the organization and its goals. I often use the example of telling your organization’s story while you are in line at the supermarket.

A lot of what I and others write about in this vein stresses the importance of relating your story to external audiences. But I have slowly come to recognize the success of those efforts really depends on your success in relating that story to internal audiences first.

Even if the whole organization is supposed to be responsible for telling the story, its likely that the story may only remain fresh and alive for the people in the marketing department who deal with it everyday. They are the ones that have to take the full page press release and compress the information and concepts for consumption on webpages, social media, 30 second PSAs, posters and print ads. They are constantly having to distill information in order to maintain its essence.

Something I have noticed in my own experience is that staff and board members who helped with the programming and writing of brochure descriptions don’t seem to know as much about the performances as I do. Then I realized it was because I am interacting with marketing materials and having conversations about opportunities for interesting education services on a weekly basis.

Despite being deeply involved with the process for a fair amount of time, other board and staff members end up months removed from their efforts.

Arts organizations advertise and send out emails to remind the general public about events we previously announced in an effort to engage them as the time approaches. There probably needs to be a corresponding internal effort as well. You can send staff emails, briefing sheets and talk about events in board and staff meetings, but emails get deleted and people often just want to get out of those meetings.

However, people often have a tendency to avoid work, right? Water cooler type conversations about why upcoming events are going to be interesting can make a deeper, more lasting impression on people and help to make them better advocates. Especially because instead of receiving a general announcement, they are getting the message customized for them.

Even if other employees are insiders to a degree, they can often serve as the initial sounding board/guinea pigs for approaches you will use with the general public. Volunteers may especially be valuable in this regard since they are probably invested enough in the organization to provide feedback, but may be disconnected enough from the inner workings that they are only slightly more aware of the organization’s activities than the average attendee.

In many respects, marketing definitely begins at home. Even if everyone is working together to make every event a success and are clearly invested in seeing everything come off well, it is far too easy to assume everyone is equally as knowledgeable about the value of the event.

Marketing may be the business of everyone in the organization, but there are always going to be people who know more and are more passionate about events than others. Whether they are officially part of the marketing or artistic team or not, it is always going to be incumbent on them to pass on the knowledge and instill the passion in the other employees to enable them to be effective representatives.

What I Learned Today About The Benefits of the Arts

I apologize for missing my posting schedule yesterday. I was involved with an activity that I need to keep confidential. It kept me busy all day and required a bit of driving to return from. However, I can say it was related to my job and I got paid with a big bucket of candy.

I am taking the time to tell you this by way of celebrating the type of opportunities those of us in the arts have in the course of our jobs. It is an amusingly enigmatic, but absolutely true, description of what transpired.

Another of those enjoyable opportunities presented itself again today when people from our state arts council came down to do a site visit for a project we are participating in October. In addition to showing them around my facility, I also took them around town to look at our floodwall murals, our children’s theater and the local museum.

Since we are at one of the most remote parts of the state (I look at the hills of KY across the Ohio River from my office) I wanted to provide a little advocacy for the arts in our community.

Some of what I learned in the process brought to light issues which I suspect are being seen nationwide.

Something the people at the museum noticed in the arts classes and summer camp activities they conduct is that they are having to spend more time working on basic eye-hand coordination exercises with kids than they used to. There is a circus/gymnastics school under the museum’s organizational umbrella and they are having the same issues with coordination and with kids feeling comfortable about throwing their bodies around.

They see this as a result of the reduction of arts classes and recess in schools and the simple fact that kids are more often in front of screens rather than just running around wildly.

So when we talk about the benefits of the arts, we can probably lay claim to improving very elementary abilities like eye-hand coordination and gross and fine motor skills. It probably sounds ridiculous to even consider saying such a thing since it is essentially slightly above walking as part of natural development, but it may not be long before we start hearing about the consequences of people lacking these abilities.

Everywhere I have worked, I frequently hear something along the lines of “X have lived here all their whole lives, but this was the first time they were in this/a arts building.”

In the experience of the museum folks, the things they are having the kids do like making mbira with cigar boxes and wire coat hangers are often among the first projects involving trial and error problem solving the kids have worked on with material objects. (As opposed to solving puzzles, etc on a screen.)

It makes me glad I am supplying my nephews with boxes of Legos. Again, this may eventually become an area in which the arts can claim the provide a notable benefit.

The last thing I learned that made an impression on me was that the circus program, which has a Cirque du Soleil type focus on acrobatics, has been really effective at cutting across social and economic strata. Because physical work is so dependent on body type and weight, students get paired up on this basis rather than with whom they are friends.

Some parents may be rolling coins to allow their kids to participate, but in the practice rooms the value of one person relative to another is all about physical strength and ability to safely counterbalance you. Economic means doesn’t really factor into whether you can trust someone act as your partner.

This is not a claim all arts disciplines can make. In some social background does enable you to progress further. In others, you aren’t necessarily required to depend so entirely on a partner.

That being said, there are ways most of the arts disciplines can structure their instruction to draw attention to the fact that social and economic background doesn’t have any bearing on one’s ability to demonstrate excellence. (Probably best accomplished by drawing as little attention to any differences as possible.)

Yes granted, ability to afford advanced training and internships is tied to economic background, but in the early stages of training especially, it is often clear that background is not a determinant of basic ability. (Though it may determine how inhibited someone is about exhibiting their ability.)

So even though the arts have been branded as elitist, they can be a powerful tool for socialization that de-emphasizes distinctions.

Dear Arts: It’s Not Your Challenge Alone

Last week Createquity published an analysis looking at why people in lower socioeconomic status (SES) don’t attend arts events. Their research challenges the common assumption that price, lack of time and geographic proximity are the main factors in the decision not to attend, at least among this demographic.

Unfortunately, the real impediment might be deeply instilled cultural behaviors that present a problem in areas beyond the arts.

The piece, Why Don’t They Come? is thought provoking and occasionally surprising. It has started a good deal of conversation both on the Createquity site, and also on economist Tyler Cowen’s Marginal Revolution blog where it dominates the discussion on a post of assorted links.

I say that instilled cultural behavior is an potentially an impediment because overcoming it will take more than programming changes, lower prices/free events and taking events to different neighborhoods.

Createquity’s questioning of the argument that arts are elitist is somewhat depressing as it points out the lack of low SES involvement in even low cost and solitary pursuits.

Data from the survey shows that fewer low-income individuals attend pop and rock concerts than their wealthier counterparts, and significantly fewer of them attend visual arts festivals and craft fairs. In fact, people with lower incomes and less education are less likely to read books, go to the movies, take an arts class, play a musical instrument, sing, dance socially, take or edit photographs, paint, make scrapbooks, engage in creative writing, or make crafts.

Granted, if an effort to change programming, address costs and increase geographic access is made over a long period of time, attitudes may change in the direction arts organizations hope. Even if those measures aren’t effective in influencing low-SES people, the barriers they respond to may be decisive for people in other socioeconomic strata and therefore important for arts organizations to continue to address.

But when it comes to people in low SES, this relationship/outlook is not unique to the arts. Two days after “Why Don’t They Come?” was published, the New York Times had a story about low SES people and food that had many elements in common with the Createquity piece.

The Times story talked about efforts to bring grocery stores to “food deserts,” places where residents didn’t have easy access to high quality food and produce. The idea was that if people didn’t have to walk miles or ride the bus for hours to get to a grocery store, they would make better choices about what they ate. However, it didn’t work out that way. People continued to buy what they were in the habit of eating. (my emphasis)

It turned out that food preferences dominated. When the researchers looked at shoppers with lower levels of income and education living in richer neighborhoods with more accessible healthy food, their shopping mimicked that of low-income, less educated people in poorer neighborhoods. (And the reverse was true, too: Richer, more educated shoppers in poor neighborhoods looked more like rich shoppers in rich neighborhoods.)

“When we put supermarkets in poor neighborhoods, people are buying the same food,” said Barry Popkin, a professor of Nutrition at the University of North Carolina, who participated in an Institute of Medicine review of food desert research in 2009. “They just get it cheaper.”

It’s possible that poverty itself explains a lot of the shopping variation. In general, fresher, healthier food is more expensive to buy than less healthy processed food. It also takes more time and resources to cook, and keeps for fewer days.

If people can’t afford healthier foods, then it would be reasonable to think that just giving them a better store wouldn’t solve their problems. But Ms. Handbury’s paper found that the education of the shoppers was much more predictive than their incomes. Poorer families bought less healthy food than richer ones. But a bigger gap was found between families with and without a college education. Those results, Ms. Handbury said, suggest that improving people’s diets will require both making food accessible and affordable and also changing people’s perceptions and habits about diet and health.

Like the NYT story, Createquity also mentioned that education level is generally a predictor of participation in an arts event. Though the folks at Createquity state that income is also a predictor of arts attendance, they later note that cost is not terribly significant in keeping low-SES people away.

Roughly speaking, this simulates what would happen if every exhibit and performance in existence could be attended for free. The result? Only 7% of the chasm in attendance rates between rich and poor, and between college-educated and not, would be bridged.

Though by now we know that “if you build it/perform it, they will come” is an unwise approach, even removing other barriers in addition to convenience and proximity isn’t enough:

Indeed, according to our model, even if all barriers to participation were removed for low-SES populations and every person who wanted to attend an exhibit or performance in the past year were able to do so, it would still not close even half of the gap in attendance rates.

The authors of “Why Won’t They Come?” acknowledge no one knows why low-SES people make the decisions they do. Among the reasons they suggest are that it could be the group appreciates TV more, it may be a matter of learned behavior, a belief that they are not the type of person who likes the arts or that the general perception that arts are too expensive keeps them from seeking low cost and free opportunities.

The lemonade out of lemons takeaway from this is that it isn’t a problem unique to the arts. Look back at the sentence I bolded earlier- accessibility, affordability, change perceptions – all sentiments familiar in discussions about the arts.

Anyone working on helping low-SES people make better decisions about their lives is a potential ally and partner. (Though the adjuration against defining what is good for people found in Createquity’s post after the art gallery picture is well taken.) A social service organization can help an arts organization gain more direct access to the demographic and an arts organization can help the social service partner structure their training in an engaging manner. Often people in the arts feel like they are going it alone and face challenges no other sector faces, but that is not necessarily so.

Earning The Right To Sell

We often hear that our social media posts shouldn’t be heavy on self promotion, but rather seek to engage people with information that might be useful or interesting to them. But I think it is hard to conceptualize what that really looks like. What should you be offering? What is a good ratio?

Since every business is different, it is impossible to provide a solid answer. What type of informational posts you make should be a reflection of your organizational personality. The ratio of information to self-promotion that people will tolerate is also characteristic to each organization.

However, in a video posted on Entrepreneur, Guy Kawasaki provides 4 rules about the content of your posts.

“good stuff” comes in four forms:

Information. What happened?
Analysis. What does it mean?
Assistance. How can I do that?
Entertainment. Posts that amuse and surprise.

The video has examples, but you can probably think of dozens more from recognizing award nominations to sharing how-to tips for art projects.

What was most interesting was his philosophy about self-promotional posts. He used the example of NPR which provides news, information, analysis and entertainment for about 49-50 weeks out of the year and then does fund drives for the other 2-3 weeks out of the year.

By providing content people find valuable for most of the year, in Kawasaki’s estimation, NPR earns the right to sell itself for two or three weeks out of the year.

Now, the one flaw I see in his logic is that NPR’s core product and mission 50 weeks out of the year is news and information. Every so often they ask you to pay for it. Following these guidelines, a museum would be providing news and information which is off-mission, in addition to their own core product. This practice can obscure the museum’s identity a little whereas NPR’s is always on display every moment and only gets slightly diminished during fund drives.

But the general idea that you have to earn the right to ask for money is sound. The earned right to ask extends beyond just offering diverse content on social media. The transaction of time and money happens in a small moment, but the right to ask for that exchange is earned across every other moment through customer service, the delivery of a quality product, the social enjoyment and dozens of other factors, including social media and other online content.

Talk About Somebody Beside Yourself

One of the social media guidelines for organizations that is frequently mentioned is to avoid having every post you make promote your products/events. The idea is that you should present a variety of topics that might be of interest and educational to whatever demographic follows you. People quickly become disillusioned by posts that talk only about yourself or try to sell them something.

It’s a lot like dating, too.

I have started to believe that is a good practice to embrace when you are asked to make speeches and presentations about your arts organization as well. Even though you are asked to talk about yourself, the audience may enjoy themselves more if you expand the scope a little.

Over the last year I have been asked to speak to a number of groups and each time my general approach is to talk about how my organization fits into the greater “arts ecology” of the community.

The simple fact is, no one arts organization usually has the resources to meet the needs of everyone in the community. A vibrant arts environment requires a wide variety of groups representing various aspects of their disciplines. Performing arts organizations may not have a season that runs year round. A visual arts organization probably isn’t equipped to provide classes in performing arts. A children’s theater may not be able to provide adults with the experiences they crave.

When I have been talking to groups, I have been pointing out all the opportunities that exist in the community in contexts my organization can’t serve well. My goal is to raise awareness and pride in the resources the community has to offer.

One thing we know from research is that even if people never avail themselves of amenities like the opera, they value living in a community where an opera exists. That attitude helps communities attract new businesses and helps businesses attract quality employees. (Granted that is of little consolation to the opera performing to empty seats.)

It doesn’t take much effort to mention other arts organizations you frequent and why you like attending. (Especially if they are comping you in to events.) I often mention my lack of knowledge about visual arts and how I enjoy the informality of the local museum which allows me to ask questions without feeling like I will be judged for my ignorance.

Within this general theme, I also tell funny stories and have been known to recite some poetry as well. I get many compliments on my talks and invitations to speak at other places. Certainly, a good deal of this success can be attributed to my gradually improving skill at public speaking.

But consider, when people come thinking they are going to hear someone talk about the upcoming season of performances and leave having discovered there is more going on in their community than they knew, the experience has exceeded their expectations. My brochure can tell them what is coming up over the next year, but only I can make them leave excited and proud about living here.

I am sure many of you live in places where you view other organizations as rivals for audience and donors. You don’t necessarily have to mention them, but I suspect that if you get into the practice of talking about how exciting it is to live in a place that has an organization like Company A, you will start to get much better at identifying and communicating about the niche you fill in the community. (And perhaps in the process you will discover a niche you should be filling instead.)

Company A may not even be the organization you view as a rival. It may be an organization of a different discipline you feel complements the work you do, or vice versa.

Who knows, in the process of talking about your local arts ecology, someone (including yourself), may get so excited and proud about the environment that partnerships, alliances, sponsorships and better may result.

Follow My Curious Example

Fast Company had a quick piece on the habits of curious people. I didn’t get past the second sentence, “Answers are more valued than inquisitive thought, and curiosity is trained out of us,” before I started wondering how arts organizations could engender more curiosity in potential program participants.

Moving from the statement that “curiosity is trained out of us”, it is easy to immediately blame the problem of declining audiences on the education system for valuing correct answers over inquiry and exploration. In a sense though that is just a reflection of society as a whole where having the wrong opinion on social or political issues can see you pilloried in your community or on social media.

Add to that the rising cost of attending performances and it becomes a little easier to understand why people may be averse to new experiences without some assurances that they will enjoy themselves and not be challenged too much.

One of the lines from the article that follows about “…the average teacher, who peppers kids with 291 questions a day and waits an average of one second for a reply,” reminded me of my teacher education classes where we were counseled not to be afraid of the silence between asking a question and getting an answer.

I have often mentioned that there are no special techniques or theater games that will make someone more creative. The techniques and games are useless in themselves, it is the act of taking the time apart to engage in “non-productive” activities that has value.

That time might be spent playing games, sitting quietly or contemplating how the segments of your sidewalk were formed to leave space for a tree. The leaves, bark or texture of concrete might give you insight into how to design a new type of fabric—or result in nothing at all (at least today).

But people see value in acquiring these skills for their workplace. How do you inspire people to want to become more curious? As they say, you can’t make a person change, they have to want it for themselves.

I am not sure there is a clear way of doing so other than modeling the practice for others.

Ironically, it may best be accomplished by replacing silence with silence.

Yeah, that is a little glib, but what I mean is replace the absence of an opportunity to ask questions and explore with the silence that follows asking a question.

Some of the best Q&A sessions I have experienced with an artist are when they ask: what did you think; what questions do you have; what did this make you feel? And then they waited, unafraid of the silence that might follow. Generally what happens is that after a few tentative questions, people decide it is okay to raise their hands and you end the session with unanswered questions.

But the artist or facilitator or tour guide has to be skilled at handling these interactions. A way of modeling curious behavior is to use some of the suggestions in the FastCompany piece – asking audience members/participants questions about what they think, how they felt, why they had a reaction, and encouraging them to turn those questions back on the facilitators. When the facilitators answer that they don’t know and lead the participants to hypothesize, they serve as a good example of curious behavior.

You may be thinking, we do Q&As and tours of our facility all the time, it isn’t really helping matters.

A couple questions for you though–how well do you promote these opportunities? As much as you promote your shows?

I’m sure like me, you have had people come up and say, I have lived here all my life and this is the first time I have been in this amazing building. Or this is the first time I have been in a performing arts center/museum, etc in my life.

Now with all the advertising and marketing of shows you do, you know you have been unsuccessful at getting a lot of people in your community in your doors.

Just think then, if you aren’t pushing the Q&As, lectures, tours, workshops, classes, as hard as you do your central activities, there are probably people who regularly attend your events who probably aren’t aware these activities are available.

Just last year I had someone who attended a Q&A who was amazed by the very concept of being able to have a Q&A with performers. Not with those particular performers, with the fact that the opportunity even existed. I took it for granted people knew arts organizations did this sort of thing from time to time when the chance presented itself, but that was a mistaken assumption.

As I sit here writing this post, I thought about the board meeting we are having on stage in two weeks. My guess is that 3/4 of the board members probably haven’t been backstage even after years of service on the board and I should probably have staff on hand to help give tours and stimulate their curiosity.

In some respects, encouraging people to be curious can be as easy as letting them into the less public areas of your building and allowing them to touch an old piece of scenery you walk by everyday to get to the microwave.

Will Not Let You Go. (Let Me Go!)

I don’t know if you have been following the story about the planned shutdown of Sweet Briar College, an all-women’s school in Virginia. I have been keeping an eye on the situation for the last month, having initially seen it as a positive example for non-profit organizations. Since then, the situation has evolved to the point where I am not sure if it is a positive example any longer, but can still provide some lessons.

When Sweet Briar College first announced they were going to close down, the news was generally well received. A decision to close had been made before things had gotten particularly dire. The school planned on using its endowment to provide severance packages to employees and assist students in transitioning to other schools.

All in all, it seemed like a responsible move in terms of attempting to soften the blow for employees and students rather than making an abrupt announcement that left people panicking.

Since I have written on the benefits of starting an arts organization with a definite expiration date in mind, I appreciated that they were looking to cease operations in a relatively constructive way with an opportunity to liquidate or pass on assets while they retained some value.

Later, various constituencies came together to try to save the school and called for the resignation of the president and board of trustees for not living up to their responsibilities and not exploring other funding avenues. Non-Profit Quarterly drew comparisons to other recent examples of board action, including the planned closure of San Diego Opera, where the stakeholders said not so fast and changed the outcome.

I am not going to suggest that any of these popular actions were wrong or just delaying the inevitable. However, as I thought about this in the context of the earlier idea about organizations with expiration dates, I wondered the idea were possible in practice.

Essentially, can you quit while you are still on top? When you reach the planned point to wind things down, will there be push back from people suggesting it would be irresponsible to abandon a project that so successfully serves the community? Especially if there is not a similar entity present to transfer resources to which could potentially pick up the work.

Is it in human nature that we have an easier time accepting the need to buy a new car before the current one falls apart than we have deciding to dissolve an organization? Basically, does the organization have to be further along in its decline before we will give it up?

This was what was on my mind as something I might write a blog post about until the most recent twist in the Sweet Briar College situation. It seems that the college accepted a million dollar estate gift about two weeks before they decided to close the school. The letter accepting this gift is being used in a lawsuit against the school.

This struck a real chord with me because December 23, 2013, I received a letter soliciting a donation from the Trey McIntyre Project. Then in January 2014, there came the news that the dance company was being disbanded as of June 2014. At the time, I wondered at the timing of the solicitation since they surely knew they were moving toward this decision.

Yet the letter read,

“As we look towards the new year, we are driven to educate more minds and heal more bodies through the vehicle of Trey’s art and the talent of our dancers. We need your financial support to make it happen.”

While the organization technically hasn’t closed, but rather has shifted its focus in other directions that doesn’t include the dance company, that solicitation email implies the dancers will be part of the future.

I have frequently praised the company in my blog entries, including praising them for quitting while they were still on top. That solicitation email has obviously stuck in my mind as a false note. But I think it goes to illustrate that every organization is going to make its missteps.

As to how big Sweet Briar College’s missteps ultimately end up being, that remains to be seen. There are likely more lessons to come that one can derive lessons from so the situation will bear watching.

Info You Can Use: Should I Make Video Ads?

Thomas Cott recently drew attention to a post on Capacity Interactive encouraging people to eliminate a print ad in favor of creating a video. Erik Gensler makes many points worth considering about the value of a video to the promotion of a performance.

Something I learned was that Facebook provides far more organic reach to videos uploaded to their site over posts with links from YouTube. Still, given that I can’t post a Facebook video on my website, Twitter feed or in my email blasts, Facebook has some work to do if they really want to be YouTube’s competitor.

A couple things to remember about video advertising is that

1- People receive video and print through very different delivery channels and process the information in different ways. Gensler seems to acknowledge this when he encourages people to cut a print ad, singular, rather than ditching the format altogether. With some populations, print may still be effective.

2- While organic reach on Facebook may be free, the cost to make the video is not. If you already have some footage on hand or available from another source, the cost in time and labor to edit it into something usable may be the same as what a graphic designer might spend. Creating something from scratch is a more involved undertaking.

In that regard, Non Profit Quarterly recently posted an article that addresses the practical considerations and mistakes non-profits make with video.

The piece is somewhat geared toward video made for fund raising and reporting purposes, but the warnings and suggestions are equally valid for promotional videos as well. Among the points that made me nod in agreement were those about the CEO possibly not being the best spokesperson and a reminder that your board of directors is not the audience for the video. I am sure we have all seen videos where it was obvious these parties had far too much influence.

In terms of the practical aspects of video making, the Non-Profit Quarterly article reinforces the need to be clear about the story you are going to tell and the goals of the video you are making because it is going to demand a lot of time and resources from your organization. But much of that is about the editing side. They also encourage people to think about all the possible applications of the information and keep the raw footage around for other purposes.

8. Thinking your video is a one-time gig

Video costs are primarily driven up by the number of days shooting, so it’s OK to double-dip and repurpose raw footage for other videos and projects. Use interviews, visuals and even finished videos on more than one occasion and maximize your return on what often becomes a significant investment. Showing a video at your annual dinner? Post it on your website, too. Making an informational video? Show it at recruitment events, and link to it online afterward. Nonprofits should always think about how to strategically leverage video content.

9. Reacting instead of pro-acting

Creating a video is an intensive process that requires full attention from you, your staff, and your beneficiaries. If you choose to make a video, make sure it’s the right time for the organization. A classic mistake is entering the production process for political reasons. If you do, you may find yourself struggling to find the right story and wasting a lot of time and money.

The Old Utility of Art Argument

I bought the bowl below at a sale of student art. I have been displaying it on my desk for the last month or so. I recently had someone come in and comment that the difference between art and craft was whether you could use it or not, so this bowl must be art.

By that definition, the Paul Randolph designed Orange County Government Center must be art because it is a really difficult place to work in.

I grew up in Orange County and was in and out of the center fairly often.  When I was really young it was always a crazy looking place that presented a lot of places to potentially hide and play in (If I could only get away from my mother.)  As I got older, it was still a crazy looking place that captured my imagination, even driving by. But even 30+ years ago I noticed there were a heck of a lot of buckets deployed to catch leaks.

The argument about whether a work of art is worth the expense based on its perceived lack of usefulness is an old one. The criticisms become even more pronounced if the work isn’t immediately aesthetically pleasing or comprehensible.

In many respects, architecture faces greater difficulty with these issues. People may be angered by a performance they attended, but the experience is transitory. People may be scandalized by the amount paid for a piece of visual art, but it often disappears from view behind a museum or collector’s walls. Even if it is a piece of public art that reminds people of their dismay every day as they go to work, the expense of its existence is generally in the past. (Unless something falls off on to your head.)

Buildings, people have to live in and the cost of the distinctive design can frequently persist for years. To paraphrase an old saying, it is easier to buy a piece of art than to live in one. Frank Lloyd Wright’s Fallingwater, for example, has been faced with various problems particular to its design.

Unlike Fallingwater which is now a museum, and similar efforts to preserve  buildings as a historical tourism sites,  the government center is seeking to renovate a building with a long history of problems so that it can continue to serve its original function.

They are faced with a number of options and I obviously like the idea of turning the space into artist residences and workspaces. But this situation provides an interesting illustration of the tension between functionality and artistic and historical value.

Often we hear stories about an historical building being slated for demolition in order to build a parking lot, condo or supermarket. Does it count for anything that these renovation plans will allow the building to continue with its function?

There are a number of art works for which the natural degradation is a planned feature. Since even buildings without a distinctive design inevitably develop issues as they age, should this expectation be factored in during the design stage?

If arts organizations shouldn’t assume they deserve to persist forever, should creatives expect their work to be preserved forever? This is a logical extension of the sentiment that really hasn’t been touched upon.

In recent years an idea has been espoused that legacy arts organizations have become too entrenched in their practices to be responsive to an environment where expectations shift so quickly. The suggestion is that it is arrogant for them to think they deserve to be continually funded if they are not effective at delivering their services.

By that thinking, does the Orange County Government Center deserve to be preserved if it doesn’t allow for the effective delivery of services?

Should a sculptor expect their fountain to be preserved forever after the mechanisms to keep it working are no longer made? The full intended effect of the work is diminished by the impossibility of restoration.

Should muralists expect their works to be restored after a leaky roof damages it? What if it were demolished by a tornado?

I am not suggesting that some performing arts organizations don’t need to do a little introspection about their existence. Or that the Sistine Chapel’s time has come. I just want to point out that when you start to employ criteria like effectiveness in relation to the arts, you open the door a little wider for the age old utility argument.

Along those lines, it occurs to me that one of the reasons many of our public buildings are functional but so uninspiring and unremarkable is that governments don’t want anyone becoming invested in preserving anything about them.

 

Can Fundraising Be Inspirational To All Involved?

Last Thursday I attended an art show opening at the shop of a wood furniture maker. The owner of the shop invited some college kids in to festoon his walls with their work which leans heavily toward graffiti.

A couple things struck me while I was there.

First, the owner of the shop sells his furniture starting at about $2500 and going up. Except for a handful of people, few attendees at the opening could likely afford to buy his work because they were mostly college students.

Likewise, the fact the artists worked in a graffiti style, the art work isn’t likely to attract the type of people who will spend $2500+ to his store while the art show is up.

Clearly, the store owner was motivated by a desire to support local artists and not by a desire to grow his customer base.

I was impressed by the work the students had put into the installation. There were a few hundred hours worth of effort invested.

What I valued more was the opportunity this offered the artists to talk about their work with people they had never met. This is an important skill for an artist to acquire and be comfortable with as they work to advance their career.

These guys were really well organized. They had prints, tshirts and stickers for sale. They also had a laptop with a slide show of their work so you could order tshirts.

On the whole, they were doing a really good job of promoting themselves with the help of this business owner.

You may take inspiration from this story or it may give you ideas for a program you can cultivate among businesses in your community.

Much about this story is exactly what occurs when a non-profit organization asks a person or business for support in some fashion.

People give, and even though the organization may offer different levels of recognition, unless the donor/sponsor is giving a major amount or your organization is a focus of social and business activity in the community, there may not really be any direct benefit to their company in the form of goodwill or increased business.

As I thought about it, I realized when it happened to someone else, it was inspiring and exciting. When you have to solicit support for yourself in order to secure fiscal stability, it is business and somewhat burdensome.

When I tell you, look at this case, the gesture this business owner made enabled these artists to hone their communication skills and promote their work, it sounds so exciting and inspirational.

Telling a donor or granting entity that their support will enable fledgling artists to improve their ability to discuss and promote their work, it doesn’t feel as exciting. Maybe because you know this is only a small part of what the money will be used for or perhaps because the solicitation doesn’t have an immediate and direct connection to the result.

I have been wonder since last Thursday if there were any way to instill more of a sense of excitement and inspiration into the solicitation process but I can’t really think of any.

The artists who showcased on Thursday got their opportunity because they met the business owner at a similar opening that occurred in December. The person who is rumored to be doing the next show met the owner in much the same way.

But by and large, no one will know you need support unless you tell them so you need to go through the solicitation process. There is a certain degree of scrutiny and follow up reporting that is involved with any significant transfer of monetary and material support.

As much time, inconvenience and effort the business owner has spent by allowing different artists to showcase in his store, the expense hasn’t been terribly large for him at this point.

The only time the process isn’t going to require bothersome and boring effort that I can see is if you happen upon a comedy movie ending where you inherit an enormous sum from an unknown admirer.

For all my doubts, I still wonder if it might be possible to make fund raising/solicitation an enjoyable experience for everyone involved. I would love it if the experience I had last Thursday was scalable so I am especially curious to learn if anyone out there has managed to design such an experience.

You Can Build A Toilet, But You Can’t Make Me Use It!

There may be no greater evidence that increasing arts in schools won’t create more arts patrons/lovers than the fact people in India won’t use toilets.

Yes, while that statement may be a cheap ploy at getting you to read the rest of this post, there is some truth to it.

According to a CityLab article, even though the government of India has gone on a huge toilet building campaign in order to improve sanitation, so many people refuse to use the commodes that the government is pondering a monitoring program to make sure people do. (my emphasis)

In a recent survey of 3,200 rural households by Delhi-based Research Institute for Compassionate Economics, half of respondents who didn’t have a toilet believed that “defecating in the open is the same or better for health than using a latrine.” Most people who owned a government-constructed latrine still chose to use the outdoors. Some end up using their loo for storage or extra living space.

Many people in the article talk about the use/non-use as a factor of cultural and religious values and advocate for everything from education campaigns to social pressure and spying in order to achieve the goal of no public defecation by 2019.

It can be perplexing to read about the difficulties this effort faces despite the clear and nearly immediately demonstrable health benefits of sanitary practices (Not to mention the government will do the construction.)

We might think that the benefits and importance of using a toilet would be self evident, but apparently that is not the case in India. In that context, saying something that is far from self-evident like arts education improves test scores starts to sound a little weak as an argument.

Comparing toilets in India to Arts in America is probably rife with more flaws than I am immediately imagining. But there is a similarity in the societal inertia that needs to be overcome. Because India is a situation outside our experience, we can examine it with some objectivity and recognize some of the common issues we face.

Parents and schools providing arts experiences to kids certainly contributes to socializing young people to participate when they get older. When I look at India, it reinforces my sense that any effort to help people recognize the presence and importance of arts in their lives is going to involve a lot more than just advocating for more arts teachers in the schools.

Not As Simple As Adding an “A” To STEM

When the concept of teaching a STEM curriculum in schools started to take off a few years back, I was among those who quickly started advocating for turning STEM into STEAM.

However, a thoughtful piece on Education Week gave me pause and made me realize blithely calling for the arts to be inserted without really understanding what the curriculum was all about is somewhat akin to deciding an English teacher directing a play after school is sufficient to meet arts standards.

According to author Anne Jolly, the arts isn’t something you can or should simply plug in to STEM like a Lego block. (my emphasis)

Recently, the idea of adding the arts to STEM programs has been gaining momentum. Surprisingly, I’ve heard push-back from both camps:

1. From STEM proponents: STEM lessons naturally involve art (for example, product design), language arts (communication), and social studies and history (setting the context for engineering challenges). STEM projects do not deliberately exclude the arts or any other subject; rather, these subjects are included incidentally as needed for engineering challenges.The focus of STEM is developing rigorous math and science skills through engineering. How can you focus on other subjects (such as art) without losing the mission of STEM or watering down its primary purpose?

2. From arts proponents: Engineering and technology can certainly serve the artist and help create art. But if we’re talking about how one can use art in engineering… as an artist, it seems we’re missing the point and devaluing, or not realizing, art’s purpose and importance. We have it backwards.

Jolly goes on to make some suggestions about how the arts can have a place in a STEM program, but none of them really feel like a clean melding of ideals, and she admits as much. As she points out numerous times in her writing, a good STEM program will never exclude an artistic component.

“Just one word of caution, though. Art is often touted as a method of adding creativity to STEM—but keep in mind that engineers are rarely lacking for creativity and ingenuity. Just look at the world around you for proof. The purpose of STEAM should not be so much to teach art but to apply art in real situations. Applied knowledge leads to deeper learning.”

This is one of those articles where every commenter has something insightful to add to the conversation. No one manages to come up with the definitive approach, but they draw attention to the issues that need to be considered in order that neither Arts or STEM get short shrift in a relationship.

The Phonebooth Returns! (Sort Of)

There is an initiative starting in NYC that I hope is really successful and catches on in smaller cities and communities because it can help under served communities and potential provide arts organizations a central communication channel to these demographics.

According to a CityLab article, all but three pay phones in NYC will be replaced by eye-catching Links stations. These stations will provide free public Wi-Fi, free phone calls anywhere in the US, free charging for mobile devices and serve as sources of information (maps, directory of city services, etc.)

The services will be paid for by advertising and public services messages displayed on the screens on the sides of the structures.

But what caught my eye was that the acknowledgment that these stations need to be placed in poorer neighborhoods. I agree with them that is where these stations are needed most. (my emphasis)

But if what the service providers are aiming for is the big bucks, could they bypass poor neighborhoods in favor of spots that attract high-end advertisers?

City officials say no. About half of the pay phones that will be transformed are in the lower-income outer boroughs, says Anne Roest commissioner of the Department of Information Technology and Telecommunications .

“There’s an assumption that poor people don’t spend money,” she says at the press conference. “One of the tricks is to figure out the advertising that’s providing what folks in all communities of New York are actually buying.”

Low-income individuals are more likely not to have expensive mobile phones and data plans, and may be more likely to need links to make calls or access the internet.

As I said, it would really be great if this model proved to be successful in NYC and became attractive enough to replicate in other cities.

It is unclear to me in the section I bolded if they are oriented on finding a one-size fits all neighborhoods advertising approach or will work on studying and segmenting the advertising. If they pay attention to what different approaches to advertising worked in each community demographic, perhaps the basic lessons could be applied elsewhere.

With that data in hand, companies can use specifically targeted advertising on these Links stations and have better insight into what general services these communities desire versus those in more affluent neighborhoods.

As the saying goes, if you are not paying for the product, you are the product. I have no doubt that usage data will be collected, crunched and sold. There is no reason this data can’t be crunched to provide social benefit as well.

I suspect the perceived value of these stations in low income communities which lack Internet, WiFi access and wide spread access to the amenities of smart phones, would generate positive associations making them valuable advertising vehicles.

It can be tough to get your advertising viewed on people’s individual televisions, computers and phone screens. There aren’t central communal sources of knowledge like there were when there were only a few television channels, broadcast radio stations and newspapers.

In addition to learning how to better design programs to suit the demographics of an area, this is the opportunity to raise awareness of your programs at the place people gather to make calls or charge their phones. (If you have ever been in an airport with charging hubs, you know demand won’t be an issue.) This could be the best chance to get low cost events and classes on to the radar of people whom you might not be able to reach in pretty much any other way.

Competition for advertising time in places like NYC might make the costs prohibitive there, but it could be more reasonable around the rest of the country. The success of this program is something worth keeping an eye on for a number of reasons.

(Of course, these stations don’t solve the problem of restoring locations for Clark Kent to transform into Superman.)

The Artists, They Live Among Us

I didn’t really know much about Jamie Bennett when he was chief of staff at the National Endowment for the Arts or when he was appointed as executive director for ArtPlace America, but after watching a video of his talk at TEDxHudson, I figure he was the right person for the job.

There were a number of moments during his talk where I nodded my head and thought “this guy gets it.” (And not just because as kids we apparently both had our first Broadway experience seeing the same production of Peter Pan with Sandy Duncan)

He talks about growing up in Honesdale, PA and encountering the idea that art was something done by people who lived far away. He speaks of a colleague performing a study for the Urban Institute who went out and asked people who the artists in their community were, only to be told there weren’t any despite all the participation in singing and dancing going on.

He relates another experience in Aspen, CO where people in the audience readily self identified as golfers and tennis players, but not as artists. He comments that he doesn’t know:

“why we can so easily see ourselves on a continuum with Serena Williams and Tiger Woods, but we don’t think anything we do has anything in common with Sandy Duncan.”

He goes on to list all the encounters he had with artists growing up in Honesdale. He admits it even took him 30 years to realize there were practicing artists in his hometown.

He continues saying what we have probably all realized by now, that this perception of artists as an “other” is deeply rooted in society. He cites a study which found that “Although 96% of Americans value art in their communities and lives, only 27% value artists.”

When he says that the study lead to the formation of United States Artists which took the tagline “Art comes from artists,” people laugh. But I couldn’t help thinking that such an obvious statement might be required.

Since people have a concept of creativity and inspiration as something that flows from the ether into blessed individuals rather than something that everyone can participate in and get better at with some effort, just like your tennis backhand, a blatant statement of the basic definition of an artist could be necessary.

I suspect this sense of special insight has been propagated by artists. If you are going to be poor and starving, it helps a little to be able to wrap yourself in an aura of uncommonality, in touch with the muses the way monks are infused with spirituality.

Bennett likens the situation to the food world which has made people more cognizant of the source of their meals leading to the concepts of eating local and farm to table, among others. He extends that idea to making people aware of the local sources of art, including themselves.

The second thing Bennett said that made me sit up and take notice was that the typical conversation about the arts in this country is about the lack of money and resources. “We open with our lack and spend every conversation with our hand out.”

He talks about the purpose of ArtsPlace America being to turn that around to draw attention to the asset common to every community-artists.

“Not every community has a waterfront. Not every community has strong public transportation. Not every community is lucky enough to be anchored by a hospital or university. But every community has people who sing and dance and tell stories.”

I don’t know that the dearth of resources is what entirely dominates my conversations, but I am going to keep a more attentive ear on what I say in the future.

Bennett goes on to talk about other benefits of the arts in communities. He touches on some concepts that were familiar to me, but provides slightly different insights about the positive ripple effects of arts participation, especially among groups of people who may not be perceived as artists.

Guest Post: The Overhead Solution

Back in June 2013, I wrote about the release of a letter by GuideStar, Charity Navigator, and BBB Wise Giving Alliance urging funders to discontinue the use of overhead ratios to measure the viability of non-profit organizations. They felt the number was an inaccurate assessment of  an organization’s effectiveness.

Since then, the subject of overhead ratio has appeared a number of times in my posts.

Recently, the GuideStar, Charity Navigator and BBB Wise Giving Alliance have released a second letter. This one is aimed at non-profits asking them to assist in the effort by educating their funders about the true costs of the programs and by providing alternative narratives about program effectiveness.

I was approached by GuideStar with a request to host a guest post on the subject. As this has been an area of interest for me, I was pleased to do so.


 

A Message From GuideStar President/CEO Jacob Harold

In 2013, I joined with partners at the BBB Wise Giving Alliance and Charity Navigator in writing an open letter to the donors of America explaining that “overhead ratios” are a poor way to understand nonprofit performance. We named this campaign “The Overhead Myth.”

I’m glad to report that the response to the campaign, including the original Overhead Myth letter to the donors of America, far exceeded our expectations. More than one hundred articles have been written about the campaign. It comes up every time I hold a meeting or give a talk. For many in the field, it’s been a deep affirmation of something they’ve known a long time. And, indeed, many leading organizations– the Donors Forum, Bridgespan, the National Council on Nonprofits, and others — have been working on the issue for a long time.

But we also know we have a long road ahead of us. The myth of overhead as inherently “wasteful” spending is deeply ingrained in the culture and systems of the nonprofit sector, and it will take years of concerted effort for us to move past such a narrow view of nonprofit performance to something that fully reflects the complexity of the world around us. That effort is essential, however, if we want to ensure that we have a nonprofit sector capable of tackling the great challenges of our time.

That’s why last week the CEOs of Charity Navigator and the BBB Wise Giving Alliance and I released a second Overhead Myth letter—this one addressed to the nonprofits of America. In that letter, we suggest a set of steps nonprofits themselves can take to help dispel the Overhead Myth. We all share responsibility for allowing things to have reached this pass.  And it will take all of us to fix it.

We direct this letter to nonprofits not because we feel they are the originators of the Overhead Myth but because they are in the best position to communicate with their donors and funders. We want to recruit nonprofits to help us retrain donors and funders to pay attention to what really matters: results.  In the end, that means nonprofits have to throw away the pie charts showing overhead versus program—and step up to the much more important challenge of communicating how they track progress against their mission.

In simple terms, we must—collectively—offer donors an alternative. In the letter, and on the accompanying website, we call on nonprofits to do three things as their part of this evolution:

  1. Demonstrate ethical practice and share data about their performance.
  2. Manage toward results and understand their true costs.
  3. Help educate funders (individuals, foundations, corporations, and government) on the real cost of results.

We have provided a list of tools and resources related to each of these goals. These tools give nonprofits tangible steps they can take to engage their stakeholders around this critical issue. As the sector develops new resources and tactics, we will add them to the website.

We believe it will take a shared effort to focus donors’ attention on what really matters: nonprofits’ efforts to make the world a better place. It doesn’t matter whether you work at a nonprofit or donate a few dollars to a favorite charity every year, please join us as we seek to move from the Overhead Myth to the Overhead Solution.

Art of Mathematics (Be Sure To Show Your Work)

A recent building renovation on my campus by the math department offices saw the installation of blackboard walls. The goal was to provides students with a place to study and work on projects as a group.

I am not sure if it was part of the original vision, but many of the boards have been used to illustrate the utility and beauty of math.

These are nowhere near the best examples of some of the content that has popped up. Since this hallway is in the administration building, I have had frequent occasion to pass by these boards.

As a person who has been confounded by math, I have been impressed by what an asset they seem to be for demystifying the subject. I have only understood about 1/3 of what has been posted, but the explanations that accompanied that 1/3 were often very entertaining as they facilitated my comprehension. The 2/3 I don’t understand at least gives the impression that it is interesting and enjoyable.

There has been one section that has stuck in my craw a bit…

I am not sure if this sentiment was created by any of the math students. Even though this particular hallway goes directly into “math territory” (the other hallway passes the offices of the Dean of Arts and Sciences and Office of University Communications), the general content is less mathematically focused.

This has been up for the last 8-10 weeks now and has remained unchanged while other sections have been erased and altered. One of the reasons it sticks in my craw is that it is immediately visible upon entering the administration building door so it is the first thing I have seen.

When this got posted on Facebook, someone pointed out the irony of this appearing on a wall full of art. And for that reason, it is a little difficult to justify going up and erasing it both as a matter of free speech and art censorship. There have been a number of works that either explicit or figuratively had a message that art sucks/is stupid.

I have nudged the chair of the fine arts department to deploy some students for a little counter-propaganda, but nothing has happened yet.

Perhaps the students are hard at work with their time consuming projects and rehearsals.

It comes as no surprise to anyone that arts disciplines face this bias. No one needed President Obama to make a comment about STEM majors being better for careers than art history, to come to this realization.

Ultimately though, the irritation I feel when I see this sentiment upon entering the administration building disappears when I make a left down the other hall and see the multi-colored attempts to use art to illuminate the mysteries of mathematics.

It really doesn’t matter if people are using these boards to insult the arts because the boards represent an effort to use a multi-disciplinary approach to education that has long been advocated for.

As we learned long ago on the internet, the intent of any effort that allows the for unmoderated contributions is bound to be co-opted at some point.

Why Here? Why Now?

You may have seen that the St. Louis Symphony experienced a pop-up protest urging a change of attitude in light of the killing of Michael Brown in Ferguson, MO.

I have looked at reporting on this event on Huffington Post, NPR and the St. Louis Post-Dispatch.

None of them answered the biggest question that came to mind–Why did they choose to do this at a St. Louis Symphony concert? Are there people from Ferguson who attend the concert that they hoped to influence?

The Washington Post article quotes one of the organizers as saying they wanted to “speak to a segment of the population that has the luxury of being comfortable,..”

But I wondered if that was their only aim or if they are hoping for something more. It seems like a lot of effort to jar people out of the comfort zone.

My assumption, which may be incorrect, was that it was perceived that people of influence in general attend symphony concerts and the planners of this intermission event hoped to mobilize the attendees to act either directly or indirectly. Is this at least a partial acknowledgment that a symphony still wields some relevance?

Perhaps their aim was simply to reinforce their parting message that black lives matter.

I doubt the answers to any of these questions are clearcut because there are complicated issues of racial and social demographics and power dynamics entwined with Ferguson, the symphony attendees and the flash mob.

As to whether they were successful or not is a matter of gauging whether more people were applauding than were visibly displeased.

Two weeks ago I wrote about my participation in an NEA webinar that stressed the value of the arts in healing communities. As I watched the video of this flash mob today, I wondered if the St. Louis Symphony had been recruited to serve as a convener for a conversation without their knowledge.

Is this an opportunity for the St. Louis Symphony or some other arts organization to facilitate a conversation about the issues facing the greater community?

Info You Can Use: You Can Hack Being An Arts Administrator

Drew McManus is fulfilling one of my ambitions.

When I was first starting out this blog, I envisioned creating some sort of repository of information about arts and arts administration that people could consult.

It should be noted that I was unemployed when I started this blog nearly 11 years ago so I had a lot of time on my hands to be ambitious. That plan never panned out. Getting a job and getting really busy sort of diverted my focus from that.

However, despite being quite busy with his job as a consultant, Drew McManus has deluded concluded that trolling through 990 filings and evaluating the effectiveness of orchestra websites aren’t monopolizing enough of his time.

Drew has decided to create an Arts Administration version of Lifehacker. He is looking for people to be contributors to this effort. If you are interested, sign up on his website.

To my mind, everyone has something to contribute. If you are a student in college, you can contribute tips on engaging your friends and colleagues.

If you live outside the U.S. there are plenty of challenges we face in common and plenty of insights from your particular experiences that can be of value.

In that vein, I wanted to call attention to a course being offered free online by Stanford “How To Start A Start up” It is being hosted by Sam Altman of the venture firm Y Combinator. The course speakers are a who’s who of Silicon Valley.

It isn’t directly arts related, but there will obviously be some commonalities with arts business. Among the topics are building company culture, how to operate, how to manage and how to raise money. Everyone keeps talking about the need for a shift in thinking in the arts and this may spur some different approaches.

After learning about this class, I did a survey of all the Massive Open Online Courses being offered by different entities around the country -MIT, Stanford, Harvard, Coursera etc. No one offers anything related to arts administration that I could see. The only online arts administration program I am aware of is the Certified Performing Arts Executive program at University of New Orleans.

[N.B. Dang it! Nina Simon made a liar of me pointing out this course on arts innovation. It didn’t show up on my search because it started the day before.]

Given the lack of any centralized source of information, tips and tricks related to arts administration, a resource like the one Drew is proposing is sorely needed.

Eclipsed By Your Cause

Two weeks ago my neighbors were gathered around their pool talking excitedly about doing the ice bucket challenge. One of the kids asked five or six times what ALS was throughout the conversation before someone answered, “Lou Gehrig’s disease or something like that.”

This was a good illustration for me about the hazards of having a cause explode in popularity. Often the symbols associated with the cause become valued more than the cause itself.

The Non-Profit Quarterly has been covering some of the skepticism that has been expressed about the long term usefulness of the social media trend.

Writing for Time, Jacob Davidson, whose father died of ALS, found the ice bucket campaign initially attractive, but then had misgivings. “When I looked closer, I became uneasy,” Davidson wrote. “No wonder it took me weeks to learn the Ice Bucket Challenge was linked to ALS. Most of its participants, including Kennedy and Today’s Matt Lauer, didn’t mention the disease at all. The chance to jump on the latest trend was an end in itself.”

Davidson also mentioned the somewhat negative structure of the campaign, that if you choose not to donate, you dump a bucket of ice water on your head. “The challenge even seems to be suggesting that being cold, wet, and uncomfortable is preferable to fighting ALS,” he noted. If the strategy of dumping cold water was meant to increase awareness of the disease, the strategy has a built-in contradiction: “ALS needs all the awareness it can get, but somehow I doubt many learned a whole lot from contextless tweets of wet celebs smiling and laughing,” he added.

Despite Stephen Hawking and having seen Pride of the Yankees, ALS might not be strongly on my radar if my father hadn’t died from it about 20 years ago. Even if that hadn’t been the case, I still would be a little concerned about how centered the campaign is on the self rather than the disease.

Seth Godin noted that about 90% of those mentioning the challenge or posting video/images of themselves taking the challenge haven’t donated. That is certainly their right.

He goes on to point out the double edge to the situation. Specifically that a positive impact has been to spread the word about a little known disease. (I guess Stephen Hawking isn’t famous enough himself.) The other point Godin makes is that it is normalizing charitable giving.

This has been great for ALS related charities which have seen more giving in a few months than they see in many years. Even if 90% aren’t giving, the 10% who are are having a significant impact for these organizations.

On the other hand, Godin points out that there are some things to watch out for:

1. Good causes in need of support are going to focus on adding the sizzle and ego and zing that gets an idea to spread, instead of focusing on the work. One thing we know about online virality is that what worked yesterday rarely works tomorrow. A new arms race begins, and in this case, it’s not one that benefits many. We end up developing, “an unprecedented website with a video walkthrough and internationally recognized infographics…” (actual email pitch I got while writing this post).

2. We might, instead of normalizing the actual effective giving of grants and donations, normalize slacktivism. It could easily turn out that we start to emotionally associate a click or a like or a mention as an actual form of causing change, not merely a way of amplifying a message that might lead to that action happening.

Along the lines of Godin’s mention of a fundraising arms race, Non Profit Quarterly quoted Emmanuel College research fellow William MacAskill who expressed concerns that flash could easily obscure the need to do due diligence on the recipients of a donation.

His second point more directly addresses the issue of the seriousness of the charitable decision, that such “donor-focused philanthropy…regards all causes as equal…We should reward the charities that we believe do the most good, not those that have the best marketing strategy, otherwise the most successful charities will be those that are best at soliciting funds, not those that are best at making the world a better place.”

Of course, the truth is people give to people, not organizations. To be a successful charity, you have to be good at both soliciting funds and making the world a better place.

I don’t think anyone would really mind if there was a groundswell of support that rallied attention to their cause, even if the attention didn’t translate into material support. Attention is extremely valuable. I can say with a high level of confidence that there are people in my community right now that speak well of my organization that don’t attend our events. If they inspire others to become involved, that is great for us.

The thing to watch out for is when the cause escapes your control and is co-opted for other purposes. Probably the biggest example of this is pinkwashing where companies use the goodwill of breast cancer awareness to sell products and burnish their image with little or no benefit going to breast cancer research.

Stuff To Ponder: When Not To Tell Your Story

Createquity may be in reruns right now while they reorganize, but they have great timing. Today they featured a post from 2011 which was something of a complement to the post about pricing and story I made yesterday.

Where my post yesterday addressed using a resonant story to get people invested in paying a little more to participate in an arts event, Createquity featured a guest post by Margy Waller suggesting that when it comes to public funding for the arts, the lack of a publicized story might be the best bet.

Members of the public typically have positive feelings toward the arts, some quite strong. But how they think about the arts is shaped by a number of common default patterns that ultimately obscure a sense of shared responsibility in this area.

For example, it is natural and common for people who are not insiders to think of the arts in terms of entertainment. In fact, it’s how we want people to think when we are selling tickets or memberships. But, in this view, entertainment is a “luxury,” and the “market” will determine which arts offerings survive, based on people’s tastes as consumers of entertainment. Consequently, public support for the arts makes little sense, particularly when public funds are scarce.

Perceptions like these lead to conclusions that government funding, for instance, is frivolous or inappropriate. Even charitable giving can be undermined by these default perceptions.

The second paragraph aligns squarely with Seth Godin’s thoughts on pricing that “Some goods are difficult to understand before purchase and use, and most consumers undervalue them and treat them like commodities.” And later “In situations like this, our instinct is to assume that the thing is generic, a commodity, not worth extra.”

Waller suggests that given the perception that public support of the arts is frivolous, by making the fight to restore/increase funding public, arts organizations are choosing a battlefield where they are at a disadvantage.

Politicians can leverage public opinion that the arts are a luxury. When the conflict is covered by the media, it is in the context of a political fight rather than say, a matter of societal value, education and cultural identity.

Because the big fight in the default way of viewing the arts is very losable. And in our efforts, we’re forced to expand a precious resource: the time and energy of staff and key supporters who have to work so hard to convince public officials that they won’t suffer consequences in the next election.

Moreover, every time the fight is public, we’re likely to be reinforcing the dominant ways of thinking about the arts that are getting in our way now. When attacked, we rebut with facts, and the media covers the issue as a political fight with two equal sides – both seen through a lens that sets up the arts as a low priority on the public agenda. And as we know, this can have the effect of making people defensive and hardening existing positions. Of course, it should be no surprise that even officials who are friendly to arts funding are reluctant to be in the middle of that kind of coverage.

Waller suggests a strong, but quiet lobbying campaign, citing the success of just such an effort in Ohio. When you think about it, she has a valid point because quiet lobbying is exactly how plenty of entities who would prefer to avoid public resistance to their plans get things accomplished.

I am sure we can all envision some program that slipped by under our radar and we would prefer not to be associated with those sort of tactics. But the reality is, not every act of governance is preceded by a rancorous public debate. I am sure many arts supporters would be happy not to gird for battle every budget cycle if their goals could be accomplished quietly and efficiently.

The Arts Are Enough of a Gamble Without Casinos

When you do a S.W.O.T. analysis for your organization (Strengths, Weakness, Opportunities, Threats), Opportunities and Threats were where you listed external situations that could help or hinder you.

When I worked at an arts center in southern New Jersey, one of the biggest threats was Atlantic City. While it might take you hours to get there in summer time traffic, Atlantic City was 45 miles away and therefore fell into the customary 50 mile exclusion zone that prevented performers from appearing within a certain time period before or after their event date. It frustrated the artistic director to no end because we would frequently be outbid and excluded by casinos in Atlantic City.

This is one of those situations where it is too simplistic to claim that arts organizations that can’t support themselves or serve their community ought to close. No one in the local community was going to Atlantic City to see these performers. There was sufficient community interest in seeing them, it was just that the organization was prevented from offering the shows which makes it difficult to generate revenue.

That is why I have been watching an effort by performing arts presenters in upstate NY to prevent the same thing from happening to them. Last October, a coalition of a dozen venues received “assurances from Gov. Andrew Cuomo’s administration that potential private casinos in New York will be required to partner with local arts organizations rather than compete with them.”

Earlier this month, the coalition, Upstate Theaters for a Fair Game, came to an agreement with 10 of the 17 casino license applicants.

“While we were not able to reach agreement with a number (of casino applicants), the agreements we have reached are significant because they declare clearly the size and scope of casino entertainment plans, they have joint booking agreements that will guarantee access for the casinos and for Fair Game groups to touring performers, they support the Fair Game Fund for those same facilities and establish arts granting programs for smaller organizations in every region,” said Philip Morris, the CEO of Proctor’s in Schenectady and the chairman of Fair Game. “Finally, should the plans the casinos propose be significantly changed, each applicant has agreed to mitigate those impacts with additional support.”

According to another article, the state mandated that some sort of agreement be made. The agreements provide some funding for members of the performing arts coalition, keeping a fair bit of the money in the community.

Under the agreements, casinos will share gambling revenue with the coalition. Amounts will vary by casino and region. Of the distributed gambling revenue, 85 percent will remain in the region where the casino is located, with 15 percent going to the Fair Game coalition. Of the 85 percent that remains in our region, 70 percent will be split by the Bardavon and coalition member Bethel Woods Center for the Arts, on the Woodstock site in Sullivan County. Bethel Woods and the Bardavon will distribute the remaining 15 percent to local arts organizations.

But agreements haven’t been made with everyone, some like the Mohegan Sun have publicly stated they will refuse to do so.

As some members of the coalition say, the situation is still evolving. This situation will be a good case study for what to do if faced with casinos or some similar competitive threat in your area.

We Need CRM Software To Manage Our Relationship With Our Own Creativity

Dallas Museum of Art Deputy Director, Robert Stein recently made an argument about the value of museums, and by extension, the arts, as a counter to philosopher Peter Singer’s suggestion that philanthropic giving to the arts means that many more people are fated to remain disabled.

I was actually surprised to learn that Singer is a philosopher because it seemed to me that he was making clearly erroneous assumptions that those giving to the arts aren’t also giving to health and social causes as well. Likewise, it is incorrect to assume that absent the opportunity to give to the arts, all those only giving to that cause would choose to support health and social causes instead.

Indeed, I admittedly always assumed that given the choice between healing the sick and feeding the poor and funding the arts, the sick and poor would tend to win out. The fact Singer was essentially implying arts and culture held a greater allure for philanthropists made me wonder if there were appealing elements of arts and culture I was overlooking and needed to exploit more.

Now just because I find Singer’s approach to be weak doesn’t mean that arts organizations don’t have work to do in communicating their value. Stein’s piece is involved and makes a number of compelling arguments about how arts institutions need to position themselves and their value to the community.

In fact, I have ultimately decided to break up my original post and address different portions of Stein’s piece over the course of two days.

I was most drawn to the following concept:

Consider what could happen for a moment if Museums were able to document — like universities do — our creative alumni? With the technology currently at our disposal, why are we only so focused on patron management systems (CRM by another name) that track the money people donate to us? What if we focused instead on keeping a catalog and evidence of the creative imprint our audiences are exposed to and the impact they make on the world. Such a catalogue could effectively illustrate the museum’s imprint on the formation of creative ideas and creative professionals and their resulting innovation across a multitude of fields. This alumni creativity database could be a proof-text for the role of museums in the formation of creativity and a boon for fundraising linked to this important outcome.

This idea that arts organizations really needed to be assembling a database of cultural experiences as sophisticated as that in a customer relationship management system shook me because really, those experiences are the true assets of our organizations and many arts organizations allow their connection with them to dwindle once they pass.

We cross reference giving and attendance history, know where people like to sit, how they like to be addressed and what their social and professional relationships are. Many arts organizations can pull that information up in moments and spit out a report or mail merged letter tailored to a person’s interest.

But our creative record is often contained in banker boxes and file cabinets that we have to sift through for hours in order to derive any value from it. How many people can pull up the program, images, video, interviews, notes by the creative team/curators and feedback from event attendees in a short period of time?

We make statements about putting the art and artist at the center of our work, but do we really cherish and reflect on what we have done the way a child cherishes a favorite teddy bear and the way an adult wistfully remembers that teddy bear? Or is the work filed away alongside expense reports and tax returns and only pulled out for grant reports and anniversary displays?

Near the end of his piece Stein says,

Only by measuring and counting the difference we make in people will we live up to our potential to change lives. Without it, we risk being relegated to the periphery of contemporary society as mere treasure houses for the wealthy in need of a tax-break.

If we give up on the idea that we can know for sure that our museum makes a difference, then Peter Singer is right, we’re not worth supporting.

He is referring to a commitment to investigating the impact work on outsiders that experience it. But it occurs to me that there might be an element of “if you want someone to love you, you must first love yourself,” in all this. Maybe only by making the totality of our creativity, past and present, central to our focus can we really convince the world of our organization’s value to them.

Secret Art In Minnesota

The always cool people at Springboard for the Arts (and that isn’t a commentary on Minnesota weather) recently got to do a “TV Takeover” where they explained how they serve the artistic community in Minnesota. They chose the theme of “Your Secret Art” to emphasize the idea that a lot of people have artistic talent which may not immediately be apparent.

There were two parts of the show I liked, both dealing with “artists taking care of business.” At the 51 minute mark, artists talk about pricing their work and their initial reluctance to ask to be paid or to charge what they were really worth.

The artists that were interviewed note that it is natural to make the mistake of undervaluing your work, but that you need to quickly move past that. Pricing is not only based on your time and materials, but a result of doing market research and understanding how similar work is valued.

This was an important topic for artists and one that is rarely broached in interviews with artists about their careers.

The other part of the show I liked was at the 24 minute mark where artists talk about their work as a business. What really grabbed my attention was the statement made by Uri Sands of TU Dance in answer to the noisome assertion that art is not a profession because you love doing it. Sands says if you have a talent, you have a responsibility to your gift. It requires enormous work whether you are a mathematician, athlete or dancer.

Art requires more of him because he does love it. If he didn’t care, he wouldn’t have to think about it and could clock in/clock out. But because he loves it, thinking about dance inhabits all his free time as well.

I thought that was a fantastic answer because it is so absolutely true that artists often aren’t easily able to stop investing themselves in one part of their lives come 5:00 pm.

Visual artist Anna Metcalf talked about how valuable it was to refer to creating ceramics as her job. She spoke about having a business plan which helped her establish priorities and also legitimized her art practice as a business. It sounded to me as if this might provide her with a little self-discipline, but there also seemed to be a subtext that the frame work might help keep others from viewing her work as a hobby.

I couldn’t quite catch the name of the third artist interviewed in this segment. Even though she was surrounded by puppets, it sounded as if her practice encompassed many disciplines. Since I just wrote about mentors yesterday, her comment that when was was younger she assumed mentors would find her grabbed my attention.

She said that she now recognizes the need to seek out and cultivate people to be mentors. This made me realize that yesterday’s post really didn’t touch on the idea that you could have multiple mentors at anyone time and that it can be smart to cultivate relationships now with people who could potentially be a mentor in the future.

A corollary to the idea that not everyone is suited to be mentor is that not everyone is suited by knowledge or temperament to be a mentor at every stage of your career. You will outgrow some mentors and grow into others.

Springboard for the Arts and the people they serve are doing some pretty interesting things. I can be worth the time to watch the whole thing.

How Dare You Refuse That Money?

Really interesting story out of Australia via Non Profit Quarterly. The Arts Minister has asked the Australia Council to develop a policy penalizing arts organizations who refuse private funding based on idealistic or political motivations.

Refusing funding from tobacco companies is mentioned in a couple instances, but this was brought on by artists in the Sydney Biennale objecting to its association with a company involved in a controversial detention center used to house asylum seekers.

Senator Brandis responded to that by saying, “What I have in fact asked the Australia Council to do is to develop a policy so that it would be a condition of the receipt of Australia Council funding that the arts organisation concerned not unreasonably refuse or unreasonably terminate private sponsorship.” When pressed on who would be responsible for deciding what is to be considered “unreasonable,” Brandis replied, “I don’t frankly have a fixed or dogmatic view about whether it should be the Australia Council or whether it should be the Minister or whether it should be some third party arbiter.”

We can only hope that the option adopted is not the current Minister. Brandis has since said that while it was reasonable for arts companies or festivals to reject corporate funding if they had concerns about a sponsor’s financial credentials, it was unreasonable for them to refuse sponsorship on political grounds.

While the funding model in the United States is different than that of Australia and the amount of support U.S. arts orgs receive from government sources is comparatively small compared to private and corporate support, I can easily see a similar rhetoric being used politically in the U.S.

“X Theater has been on the public dole (equal to 2% of its budget) for years and they are perennially saying they are in financial straits. But just last year they refused a donation from Y Company (seeking to charity wash its reputation after that last scandal), even after they offered to double their usual donation. Where do they get the nerve to ask the people of this great state for more of their hard earned money after refusing Y Company’s generosity?”

To a certain extent, refusing money from tobacco companies might be easy because there has been a decades long nation wide campaign about the problems brought on by smoking. With other companies, issues like environmental damage and sweatshop like conditions with low pay may be mitigated by widespread employment and improvement in the general standard of living, causing more ambiguous views about refusing support on ethical grounds.

I think it would be difficult to pass a law or rule to this effect in the U.S. because it is easy to see how that there will be no end of trouble. (How can such a poor school afford to refuse Playstation’s sponsorship in return for painting their gym and cafeteria with the logo?!)

Just merely employing the rhetoric to equate arts organizations refusing private funding with the unemployed refusing a crappy job can be damaging enough.

Aid and Expectations

There was a TED Radio segment that aired back in October that hit so many of the conversation points in the arts today: recognizing failure, serving communities and funder priorities.

The topic was aid work in Africa. Italian aid worker Ernesto Sirolli reveals that pretty much every aid effort in Africa has failed. Some failures are attributable to arrogance of thinking you know what the solution is, but are equally attributable to the fact that no one will admit their failures, leaving others to replicate them.

SIROLLI: Every single project that we set up in Africa failed, and I was distraught. I thought, age 21, that we Italians were good people and we were doing good work in Africa. Instead, everything we touched we killed.

RAZ: How did every single project fail?

SIROLLI: And they still do. See, the first reaction was, let’s not tell anybody we made a mistake. Let’s not tell anybody about this project. I really thought that it was one bad project that will never be repeated, which, I think, is what the Americans in the Peace Corps are thinking right now. That they are in a bad project, but it’s unique. So what they do, they don’t tell anybody what they’ve done because there must be lots and lots of lot good projects out there.

But if they had the chance to go and find out what their colleagues are doing around Africa, they will discover that, in fact, the norm is failure.

What caught my eye was the assumption by each group that their failure was unique based on the assumption everyone else was succeeding. Not surprising since everyone was reporting successes.

Sirolli says that everyone sent back reports to the home office talking about how great things were going when everything was actually going to hell. While the rosy reports were submitted to one office, another letter was sent to him begging him to come help the distressed aid workers.

I think the arts world faces a similar problem, it is just that our budgets are a bit smaller. The failures get a lot more publicity though, if you take a look at all the orchestra negotiations that have broken down and the failure of companies like City Opera in NYC.

Actually, that is not really accurate. We only know the very end results in each of these cases. We don’t know enough about the failures that lead to these situations to learn from them. There isn’t much to be learned from “Don’t Run Out of Money.” A little more transparency and frank discussion may be helpful.

When Sirolli talks about the Enterprise Facilitation system he invented, I felt like his approach was both a lesson to arts organizations and funders.

SIROLLI: … And I invented the system called Enterprise Facilitation where you never initiate anything, you never motivate anybody, but you become a servant of the local passion. The servant of local people who have a dream to become a better person. So what you do, you shut up, you never arrive in a community with any ideas and you sit with the local people. We don’t work from offices. We meet at the cafe. We meet at the pub. We have zero infrastructure. And what we do, we become friends, and we find out what that person wants to do…

…The passion that that man has for his own personal growth is the most important thing. And then we help them to go and find the knowledge because nobody in the world can succeed alone. The person with the idea may not have the knowledge, but the knowledge is available. So years and years ago, I had this idea – why don’t we, for once, instead of arriving in a community to tell people what to do, why don’t, for once, listen to them? But not in community meetings. What we do, we work one-on-one, and to work one-on-one you have to create a social infrastructure that doesn’t exist.

Art organizations can probably take a cue from him about learning about the community by hanging out in cafes and talking to people rather than holding community meetings. Both funders of arts organizations and the arts organizations themselves might find value in simply helping people to connect their passions with the knowledge they need to realize their passion.

Any entity with resources to offer will probably find it difficult to just step back and not try to motivate people or impose their ideas on the people they hope to help. I am sure Sirolli and his people had that problem when they started. It is extremely difficult to surrender your ego and expectations, especially when you are bringing money to the table.

But the thing is, that is exactly what the best actors are able to do. They set aside their expectations about the way a scene should go and open themselves to the infinite possibilities that might occur. That way if a line is flubbed or delivered differently than it has been in the past, they can respond appropriately to the situation.

Bad actors chug on heedless of unexpected change or are caught short by it. In either case, they call attention to the problem.

This isn’t the best analogy because Sirolli’s people don’t react in order to serve their motivations the way actors do. Still, his people need to strive toward the same goal of suspending judgment in the same manner as actors do.

We Expect Great Things! (just not too great, please)

Near the end of 2013 I started seeing quite a few blog posts and tweets criticizing the Obama administration for not appointing someone to replace Rocco Landesman as chair of the National Endowment for the Arts (NEA). The administration may have been slow to act, but I wonder how much of the delay was due the difficulty of finding someone the administration felt they could live with and whom felt they could live with the administration.

In an opinion column in the Washington Post, a social science professor writes about her experiences as an appointee to the National Council on the Humanities.

She said there were two reasons she was rejected,

“First, taxes. In 2009 and 2010, the years of my divorce, I filed my taxes late — four weeks and 10 days, respectively. Second, I was not willing to commit to never criticizing the administration, nor to restricting my publishing agenda to topics that were unlikely to be controversial. There is just no point trying to be a public intellectual if you can’t speak your mind. This requirement was conveyed and discussed through phone calls; I have no written record to prove it. But that was how it went.”

Every government entity is risk averse to any flaw in an appointee at any level these days. This American Life recently ran a story about a student whose appointment as the student representative on the Wisconsin Board of Regents was publicly announced and then rescinded. The student absolutely impressed everyone. It was only after his appointment that it was discovered he signed a recall petition in solidarity with his mother who was a teacher.

People will say they value creativity, but they are actually uncomfortable with the fact that creative people don’t conform and will figuratively color outside the lines.

So the Obama administration may have been having a hard time finding someone who would agree not to rock the boat while they held the position. Rocco did raise some controversy with this comments about some arts organizations needing to close, but most of the yelling was within the artistic community. Given the political environment in Washington those sentiments probably comforted a good many members of Congress.

The administration may have gotten what they wanted in the nomination of Jane Chu. Many articles I have written about her imply she won’t cause trouble. The LA Times used the phrase “low profile” to describe her in an number of articles, including one that used “low profile” in the headline.

The Kansas City Star described their city’s resident as “Quietly efficient, guardedly passionate.”

This isn’t to say Chu won’t rock the boat and bring about sweeping change. There have been a number of popes, the current one included, that were assumed to be “safe” choices but proved otherwise.

But right now, Chu is being painted as a rather inoffensive choice for the position which is exactly what you want in an appointee.

Some type of statement will be made about expecting great things of her, but there will be an unspoken subtext that they hope it will not be too great.

Info You Can Use: Rural Arts

Last week, Americans for the Arts held a blog salon on Rural Arts.  There were a lot of familiar names and faces with posts by Wormfarm Institute and Springboard for the Arts’ rural offices, but there were more people with whom I was unfamiliar.

There were three posts that jumped out at me, likely because they were aligned with my penchant for practical knowledge. Two were by Savannah Barrett with Art of the Rural which is coordinating 2014 as Year of the Rural Arts.

Her first post suggests working with Cooperative Extension Services in your community as a method of developing the arts. Cooperative Extensions in many states operate arts extensions as part of their services and apparently the national 4-H has recently started placing a greater emphasis on communication and expressive arts according to Barrett.

Her second post lists federal and philanthropic resources that are involved with rural arts.

The third post was made by Shannon Ford from the Tennessee Arts Commission. He lists 6 characteristics which he has identified as making arts rural programs successful. Most of the characteristics are common to pretty much any activity planned by an arts organization- clarity, sustainability, evaluation. However because resources are often particularly scarce in rural communities, the need to be focused on these areas is especially important given the small margin of error.

This is why he emphasizes visibility and partnerships as a way of leveraging good will and shared resources as a way to communicate your goals to many corners of the community and achieve investment.

His last characteristic, authenticity, seemed most important of all given that the values of a rural community are shared. By which I mean in the general sense and in the course of conversation. Even if two people aren’t of like mind about your efforts, whatever you do is going to be a topic of  their conversation. As Ford notes, “No good ever came of ignoring your community’s cultural context or norms, and rural perspectives have a long history of being ignored.”

Are You Now Or Have You Ever Been Creative?

There was an article on Salon this weekend which noted that while people in creative fields are facing increasingly difficult times, the amount of literature/media celebrating creativity continues to increase. The author basically concludes that the idea of creativity is valued, but society doesn’t really actively seeks out and support creatives.

He says the same basic examples are recycled over and over again to illustrate how beneficial creativity is to the economy, but there isn’t an expanding effort toward cultivating creatives.

It is the story of brilliant people, often in the arts or humanities, who are studied by other brilliant people, often in the sciences, finance, or marketing. The readership is made up of us — members of the professional-managerial class — each of whom harbors a powerful suspicion that he or she is pretty brilliant as well…the real subject of this literature was the professional-managerial audience itself, whose members hear clear, sweet reason when they listen to NPR and think they’re in the presence of something profound when they watch some billionaire give a TED talk. And what this complacent literature purrs into their ears is that creativity is their property, their competitive advantage, their class virtue. Creativity is what they bring to the national economic effort, these books reassure them — and it’s also the benevolent doctrine under which they rightly rule the world.

This reinforces the uneasiness I felt when I learned the National Endowment for the Arts decided to expand their definition of participation in arts activity to include viewing/listening to recordings and broadcasts. Suddenly 74% of adults were participants.

I support the idea that the survey should acknowledge that technology was a valid way to interact with the arts, but I was still left asking, “So what?”

That 74% was twice the number who reported having attended an arts event. That means that 38%+ did not view themselves as having participated in an arts activity.

Even if you went and told them, “Hey, that thing you do? It is participating in an arts activity,” they basically didn’t have to make an effort to change their lifestyle in order to continue being counted as a participant.

Those who cared about being considered a participant gained a measure of satisfaction they didn’t have and those who didn’t care could just live on.

Since that initial study came out in 2008, there hasn’t really been any initiative to encourage people to up their game and be more of an active participant.

I am not talking about fulfilling the self-interest of arts organizations to get people through their doors. That portion of the study didn’t really change anything for arts organizations. They knew long before then that people were watching broadcasts and listening to recordings and doing other things rather than attending and it was going to be necessary for arts organizations to change their approach.

There hasn’t been strong effort to say, what you are doing is considered participation, now try picking up a guitar, writing poems and short stories, sketching the clouds.

I don’t discount the possibility that people are already quietly doing this. Perhaps the next NEA survey should ask if listening and watching broadcasts and recordings has lead to further exploration through taking a class, experimenting with Photoshop, keeping a journal, etc,.

The very act of asking that question might reinforce the idea that creative efforts should be valued better than a series of television and print ads encouraging people to get up and paint in the manner of exercise campaigns.

In the past I have advocated asking people what they liked about their last arts experience when you encounter them at supermarket check out line or at dinner parties. It occurs to me we should add asking if people do any acting, singing, dancing, painting, writing, etc., themselves to introduce the idea there is value in self-improvement and education.

While the Salon article takes a fairly cynical tone about feeling self-important after reading a book on creativity or watching a TED talk, it is true that creativity can’t be achieved through passivity. Quiet time is certainly helpful, but the creative process is active, full of mistakes, risk, disappointments and blisters as well as the sublime.

Audience Development As Disagreement

In a post Seth Godin made today, he says:

The easiest way to disagree with someone

…is to assume that they are uninformed, and that once they know what you know, they will change their mind. (A marketing problem!)

For a long time that was the mode in which arts organizations operated, believing that once people were exposed to the arts, they would fall in love with them forever and ever.

I really never thought of that view as “disagreeing” with a potential audience member, but I guess in a way that is what it is.

It wasn’t until I read Godin’s post that I realized that the view people would fall in love with the arts once they were exposed is probably based on a longstanding sales philosophy that being told “No” simply meant that people didn’t have enough information.

I don’t know how many jobs I had where I was told that. I always thought it was a pile of baloney because there are plenty of reasons for not wanting to buy something other than lack of information. I suspect it was just a semi-manipulative way of making the sales person blame themselves for not making the sale.

Godin has a couple more levels of difficulty for disagreeing with someone. However, he says (my emphasis)

The hardest way to disagree with someone is to come to understand that they see the world differently than we do, to acknowledge that they have a different worldview, something baked in long before they ever encountered this situation. (Another marketing problem, the biggest one).

There actually are countless uninformed people. There are certainly craven zealots. And yes, in fact, we usually hear what we want to hear, or hear what the TV tells us, or hear what we expect, instead of hearing what was said, and the intent behind it. Odds are, though, that we will make the change we seek by embracing the hard work of telling stories that resonate, as opposed to dismissing the other who appears not to get it.

So while Godin’s answer does sort of embrace the idea that the problem is a lack of information, that deficit isn’t solved by delivering a spiel*. Rather the most effective approach will likely be a long term communication process based on an understanding of the other person–the audience and community in the case of most arts organizations.

(*Mahagonny-Songspiel might work, but I doubt it.)

Oh, You Want Us To Teach It, Too?

Last month on Americans for the Arts’ Arts Blog, Elizabeth Laskowski, wrote about how she welcomed standardized testing for the arts because it was making her school finally take her seriously.

My first thought was that she was basically embracing the philosophy of the kid who always acts up in class–even attention in a negative context is better than no attention.

Because students will now be tested in the arts area, Laskowski will now receive regular evaluations of her teaching, attending her class will no longer be a “carrot and stick” privilege afforded well-behaved children, students will get up to 135-180 minutes a week with her instead of 30 and the grades in her class will actually count.

It probably goes without saying that I think it shouldn’t take the threat of testing to create a situation where a music teacher is thrilled that:

“We will no longer be simply a prep time for general education teachers, or a way for the kids to blow off a little steam before they get back to work. The arts will be full fledged, real, and valuable subjects, worthy of time, money, and respect.”

Elizabeth Laskowski’s post illustrated for me that it isn’t enough to just advocate for arts in the schools, requiring that they be treated seriously and taught is also apparently necessary.

Parents may have to scrutinize claims of arts classes being offered. It appears all classes are not created equal and one should not assume that three years of music class provides roughly equivalent instruction hours as three years of French.

Little Points of Pride

I didn’t know what to write about today. I have a bunch of articles bookmarked, but I haven’t read enough of any of of them to do them justice. I have a bunch of stories I want to draw instructive points from, but they involve people who work with me or rent from me so if I talk about them at all, it will be after some time has past.

What I have decided to do is talk about something I am not responsible for but I feel a great deal of investment and pride in. Talking about what other arts people are doing well seems like a good topic for a Wednesday.

Last week the gallery in my building opened a show by the artist Jimi Jones, and I have really been pleased with the whole experience.

The artist was great at the opening, taking people around to talk about the pieces, asking them questions about what different elements made them think about, telling them that their feedback would help guide his future work. I appreciated that he introduced the concept of interactivity between the artist and the viewer since many of the attendees were students.

He also showed up early the next day to talk to another class before running off to his next show. I got a chance to speak with him and ask him questions about his work and he was just as gracious and engaging as he had been the night before.

I got a little bit of an ego boost the evening of the opening when the directors of the local museum commented that they had tried to get the very show our gallery was presenting at a museum they previously worked at but met a lot of resistance from the board and staff.

You have to admit, there is always a little thrill with even the illusion that you are a bit more progressive than someone else.

What I also appreciated was that despite the reputation that young people today aren’t really engaged with the arts as much as they are with their phones, there were a large number of students who walked around with the artist for the better part of 90 minutes while he moved to and fro between the different works. I think he tired out before they did.

One of the visual arts faculty has brought at least five different classes into the gallery that I have seen and gotten her students engaged in a conversation about the art.

There is furniture made from a lightning struck tree in the lobby just outside the gallery and I often sit there and read during lunch. The best conversation I have heard the classes in the gallery have so far included the students’ disbelief that the artist is in his mid-50s rather than a 20 year old based on the contemporary subject matter and feel of the works.

None of this may seem like a big deal to some of you, but I have never worked in an arts center with an active gallery and so many interesting pieces of permanently installed visual art. We don’t have a large gallery, but its presence contributes to the vibrancy of the whole building.

As I said, other than unlocking the door and making sure audiences to our shows could see the sign directing them upstairs to the gallery, I haven’t been involved with any of the decisions that lead to the presence of this work. But I do take a lot of pride and ownership in it being here.

Stuff To Ponder: Quantifiable Data Is For Other People

I recently got a little lesson in how easy it is to apply criteria to other people that you resist having applied to yourself.

This weekend I was listening to a recent episode of This American Life which was covering the efforts of an organization called Give Directly which gives money directly to the poorest people in a country, in this case, Kenya, on the belief that they know best how to spend it.

Despite all the problems you might assume might arise, things seem to be going very well with the program.

Still, the founders were all grad students at MIT and Harvard so they are all about hard data. They weren’t satisfied with the anecdotal evidence of outcomes they found in their research. The organization is doing exhaustive research conducting surveys that take an entire day to administer to measure the differences in outcomes between those who receive funds and those who don’t.

This American Life also talked to people from Heifer International who give cows and training raising and caring for them, to people in developing countries. Their program sound incredibly beneficial. The cows are so big and healthy, the reporters talked about how intimidated they were by them.

The reporters mentioned that the people at Give Directly would like charities like Heifer International to do studies to determine what program design was most effective. The reporter asks a Heifer representative (around 30 minute mark) if they would consider giving cows and training to one village and then give the money they would spend on cows and training, to another village to see what was more effective.

The woman representing Heifer said that sounded too much like an experiment and you can’t do that with the lives of real people.

The reporter says he imagines the Give Directly people would respond “that we have to do experiments because that is the only way to figure out the very best way to help people.”

The Heifer representative spoke about it not being that linear and that there are some elements that are not easily quantified by the limits of data.

I immediately found myself siding with the Give Directly people. You are never going to be able to serve everyone who needs help. So if you are providing cows to one village and money to another, at least you aren’t setting up a control group that doesn’t get anything beneficial which is the case with most experiments. (control group getting sugar pills, other group getting the medicine).

And actually, that is how Give Directly is conducting their study–with a control group that doesn’t receive any support at all.

However, it only took about 15 seconds to realize that I was hearing very familiar language being used. How often have people in the arts talked about the benefits of what they do not being easily measured and provided anecdotes about smiling faces and lives changed? I know one acting teacher who yelled at a curriculum committee for trying to apply concrete measures to his classes.

Just recently GuideStar, Charity Navigator and the Wise Giving Alliance got together to ask that overhead not be used as a metric for deciding what charities to support.

Yet with the increased focus on quantifiable results with things like K12 test scores and college four year graduation rates, Give Directly’s model may become a more prevalent one in the future.

The good news is that they give money without any application process or strings attached. The bad news is that it is according to their own criteria.

A grass roof on your house qualified you to receive support from Give Directly in Kenya. If you had a better roof, you didn’t receive any money. A very slim distinction the story admits, between the very poorest and the slightly less poor.

I think we can all admit there are inefficiencies in the way non-profit arts organizations are run that could benefit from good evidence based criteria. However, I don’t think it is a self-deceptive rationalization to believe that what is effective for an art organization in Chicago will be quite different from one in the rural southwest.

This is not to say groups like Give Directly will formulate a one-size-fits-all giving formula. However, I wouldn’t be surprised if hard number results become viewed as an increasingly more important measure of success.

As I wrote about two years ago, Warren Buffett’s grandson, Howard Warren Buffett, has been talking about non-profits merging to become more efficient and solution oriented instead of problem oriented.

Warren Buffett’s son, (Howard Warren Buffett’s uncle), recently derided what he called “The Charitable-Industrial Complex” which criticized transplanting solutions with “little regard for culture, geography or societal norms.” He too calls for a better way of doing things.

Both are more directly referring to work that is being done in the developing world, but criteria applied in one sector will inevitably migrate to another. Talking about the unmeasurable benefits of the arts is only going to so convincing. It would be wise to acknowledge problems, pay attention and participate in the conversation so that others are not proposing solutions for you in your absence.

Keep Your Arts Sharp and The Arts Will Keep You Sharp

I was reading an article on The Atlantic about why employers often have a hard time finding workers even during periods of high unemployment.

I saw the sentence, “And workers now really need to think of learning as a lifelong task.” My mind made a leap and it occurred to me that might be the message the arts need to ride the coattails of.

People are changing jobs more frequently now, either involuntarily, or as we are told of Gen Y, out of a desire to do something meaningful. I am sure there will be a lot of articles and news stories over the next few years about how people need to be more agile and keep renewing and reviewing their knowledge and skills.

Keeping in line with this sentiment, the arts community could talk about how gaining knowledge, skills, comfort with artistic experiences and pursuits is something that is easily acquired over time. (Instead of a panicked crash course at the concert hall doors.)

Two hurdles that must be overcome are the perception that the arts are an indulgence and that learning is an onerous chore.

This provides an opportunity to advocate for arts education by pointing out that learning in an artistic/creative context provides the sense of fun that makes the experience more enjoyable. And in fact, may assist in keeping them engaged in the process of maintaining their professional/vocational skills.

There is a great proliferation of information sources for self-directed learning about the arts that don’t require one to expose themselves to the elements of the event attendance experience that intimidate- blogs, online videos, websites, classes, lectures, master classes and volunteering. People just need to be made better aware of them.

Artisanal ≠ Careless

One of the questions on “Wait, Wait..Don’t Tell Me” this weekend referenced the fact that fast food giants were instructing their employees and robotic processors (which may be one in the same) to essentially dial back the quality control a bit to make food less perfect and more rustic looking in order to hitch their wagon to the artisanal trend.

Kinda makes you wonder when companies understand artisanal to be investment of less care and effort rather than more.

I metaphorically rolled my eyes (because I was driving at the time), thinking to myself that there are hundreds of performing arts organizations handcrafting works all over the country, but lacking an audience because people will really only pay so much for authenticity. Packaging that provides the rustic illusion at a cheap price will trump quality at the real price a whole lot of the time.

The reality is, there is a very real trend sustained by people who are willing to pay more for authenticity. And they aren’t all hipsters from the trendy side of town. What they value isn’t just the product, but a sense of connection with the creators/cultivators.

Most arts organizations haven’t found a way to do this in an engaging way while getting the marketing department out of the way. I am sure the primary reasons why the Trey McIntyre Project’s dancers are treated like rock stars is because the company has cultivated a public enough profile that people recognize them when they are out running daily errands.

In some cases, with a little imagination and patience, providing that sense of connection may be fairly easy to accomplish.

I went into the local art museum last Saturday. The main exhibit area was empty and the next installation won’t be in until mid-July. However, the new directors of the museum were in painting the walls getting the area ready.

When I finished looking at the permanent collection, I chatted with the directors since they were there and so readily accessible. Since I was senior to them, having started my new job a whole three weeks before they started theirs, I asked them if they had considered changing their Saturday hours, at least for the summer.

They open on Saturday afternoons an hour after the farmers market, which is held 50 feet west of their front door, closes. There are enough people visiting the market that they have to park a couple blocks east of the museum and walk right by the front door. One of the directors assured me that they had already started considering that change.

Then we chatted a little about Nina Simon’s Museum 2.0 blog and some of the ideas for interactive exhibits she has written about. I mentioned the possibility of using some of their spaces for lectures and demonstrations connected with our shows in some of the museum spaces since they are only a block and a half from the performing arts center.

I left feeling good about prospect of future collaboration, but also for the future of the museum given that they were very visible in their space and eager to engage despite how busy they were.

I think this openness will result in an a sense of an “artisanal” experience/connection to those in the community who value it.

Info You Can Use: We Are More Than Just Our Overhead Ratio

Well, the timing could be a little better.

Part of the big news today is that GuideStar, Charity Navigator, and BBB Wise Giving Alliance joined together to sign an open letter to all donors asking them not to use overhead as a primary criteria for giving.

The letter does a pretty good job in a short space of discussing how inaccurate the ratio is and the consequences for non-profits when they feel they have to hobble themselves to maintain a low number.

The letter specific cites Stanford Social Innovation Review‘s article, The Non-Profit Starvation Cycle which does a good job explaining the problem in detail.

The reason why I said the timing could be better is because it comes on the heels of a weekend where CNN has been majorly featuring a story about charities that have been fleecing donors with the causes only getting 4% in some cases.

Now make no mistake, I am not defending a 96% overhead by any means. There are a lot of scams out there and it appears pretty clear that the organizations featured in the story set out to deceive right from the moment they generated names that sound very close to nationally recognized charities.

My concern is that to people unfamiliar with charities, the timing of the letter’s release makes it almost appear to be an apologist for the high overhead ratios these dishonest groups had. Especially since a picture of the website of the one of the groups CNN damns contains a claim that Charity Navigator gave them a 3 star rating.

The proximity of these two announcements aside, the public recognition that charities should not be judged on overhead alone is a real advance in the effort to get non-profits evaluated on less superficial criteria. It will likely still happen for some time to come, but it is an encouraging sign.

Before There Was Rocco..

…there was Anthony Radich.

Looking back at some of my old entries, I was surprised to find I had forgotten that five years before Rocco Landesman uttered his infamous blasphemy/straight talk about there being too much art, Western Arts Federation Executive Director, Anthony Radich had suggested killing off arts organizations.

So let’s euthanize some arts organizations. Let’s pull some of the nonprofit arts programming off the arts-production line and free up funding and talent for reallocation to stronger efforts–especially to new efforts tilted toward engaging the public. Let’s return to the concept of offering seed money for organizations that, over a period of years, need to attract enough of an audience and develop enough of a stable financial base to survive and not structure them to live eternally on the dole. Let’s find a way to extinguish those very large groups that are out of audience-building momentum and running on inertia. Instead of locking arts funders into a cycle of limited choices, let’s free up some venture capital for new arts efforts that share the arts in new ways with the public.

I guess everybody takes note of the director of the National Endowment for the Arts, but forgets about what the head of an equally important regional arts service organization says.

As with Rocco, the issue is much more nuanced than at first glance. I wrote about it and there was some good discussion on Andrew Taylor’s blog at the time.

I’m My Own Idea Czar

La Piana Consulting blog had a post a few weeks ago about how the dynamics of non-profits can crush new ideas and creative approaches to problems.

Their last suggested solution to avoid this is to appoint an “Idea Czar”:

“Appoint an “Idea Czar” from outside the senior management ranks. This person becomes a human suggestion box, an ombudsman for creativity. Anyone with a novel idea that might answer a current challenge is invited to share it with the Idea Czar, who periodically reports on what he or she has learned at management team or board meetings. Then use those reports to dive deeply into a specific question that piques the particular group’s interest or that the CEO would really like the board’s or management team’s best thinking on.”

I walked around most of today pondering whether this could actually work. I mean, it would require someone with enough seniority and experience to be taken seriously by management, but who also hasn’t been around so long that they are cynical about the viability of ideas. Even if the didn’t discount them immediately, they would need to be idealistic and energetic enough to effectively advocate for the idea in the face of a resistant board and senior management.

I recognized fairly early on that in my venue the idea czar would be our assistant theatre manager. (I am fairly idealistic, but she tops me.) This made me realize that it isn’t enough to appoint someone on staff into the position, if you really want to break out of a status quo, the hiring process has to involve actively recruiting people who possess idealism and strength of character to advocate in the face of a tendency to say No.

Apropos of this, Barry Hessenius posted this week about how one can be their own best/worst gatekeepers in terms of openness to “good ideas, new thinking and ways to actually be better managers, administrators and leaders; opportunities for new projects, collaborations and ways of seeing our world.”

Just as this problem of gatekeeping can manifest on both a personal and organizational level, the solution can probably be implemented on a personal and organizational level.

It probably isn’t enough to appoint a person to be the company idea czar if the board and administration are going to perpetuate an environment that is hostile to new ideas. Management and leadership should practice self-advocacy by setting aside time each week to entertain new ideas in the same way 3M, Google and Hewlett-Packard give employees time each week to develop new ideas and products.

Management and leadership might use this time to read websites they bookmarked, jot down what interesting ideas they have and then go back to ideas they jotted down in previous sessions. I think this last step is important because realizing you had forgotten some of the great ideas you had had weeks before serves to reinforce that fact you have the capacity to have good ideas.

Even if none of those ideas ever travel from the idea journal into practice within the company, the very act of engaging with new ideas, looking at them, turning them over a little, before putting them away, helps the mind practice accepting and handling new ideas rather than simply rejecting them.

Info You Can Use: NP Orgs Exist In Shadow Universe (Great Resource Guides Too)

My Twitter feed delivered me two great resources for arts professionals on the same day this week.

The first came courtesy of Sydney Arts Management Advisory Group. I guess I should have known that when they talked about a guide developed for “WA Artists” they meant Western Australia and not Washington State. In my defense, they link to a lot of prominent U.S. arts sources (like me!).

The guide they shared, Amplifier: The Arts Business Guide for Creative People, from Propel Youth Arts, is really one of the best guides for creatives just starting out that I have come across. If you cut out the resource guide at the end of the booklet, 98% of it is applicable to a creative anywhere.

The guide is really accessible with fun illustrations and interviews that will probably make you want to move to Western Australia. It also walks you through all sorts of planning processes with questions and checklists: project management, business plans, identifying markets, goal setting, evaluation, finances & funding, legal, product, pricing, place and promotion.

It doesn’t just deal with performance, but also tackles film, visual art and publishing, delves into copyright law (which appears almost identical to U.S. law) and licenses.

The guide also spends a few pages on risk assessment and insurance for events which is something I have never really seen in similar guides even though it is very important.

The second resource comes from the Wallace Foundation. This one is more geared toward arts groups rather than individuals starting out and is focused on administrative issues like finances, board oversight and administration.

You may have seen some tweets about it but not followed the link. It is really worth stopping by to take a look.

Some of the guides and case studies are what you might expect “Building Stronger Nonprofits Through Better Financial Management” and How to Talk About Finances So Non-Financial Folks Will Listen.

But there are some with more intriguing titles like: “Efficiency” and “Not-for-Profit” Can Go Hand in Hand,  and The Looking-Glass World of Nonprofit Money: Managing in For-Profits’ Shadow Universe.  

The latter is described as” Especially useful overview for board members with little exposure to the unique nature of finance in a nonprofit context.” I  never really thought of NP orgs as operating in a shadow universe. Sounds so cool! Does that mean Rocco Landesman was the dark emperor or something while he headed the National Endowment for the Arts?

There are also proposals like “The Nonprofit Starvation Cycle” which advocate for changes in the way foundations support non-profits.

The part of this resource I have seldom seen in other places was a whole section of five articles, including a podcast, on figuring out the True Cost of programs. They specifically have a calculator for figuring out the cost of after school programs, but following the steps outlined in some of the other articles can help reveal truths like social media isn’t actually free.

I haven’t read through everything in the guide, but I am definitely going to bookmark it for future reference.

Then What Are We Fighting For Anyway?

The quote that this entry’s title comes from, Churchill’s response to the suggestion that funding for the arts be cut to save money during the Second World War, is unfortunately apocryphal.

He did however, refuse to send the art from the National Gallery to Canada on the belief that the Axis powers would be beaten.

The closest to the quote that he got was in 1938:

“The arts are essen­tial to any com­plete national life. The State owes it to itself to sus­tain and encour­age them….Ill fares the race which fails to salute the arts with the rev­er­ence and delight which are their due.”

Granted this is before the war started so he may not have felt as strongly about cutting funding once hostilities got underway.

However, funding art during troubled times has been seen as a way to reassure the populace. I found the following on the National Performing Arts Convention website:

“In the third year of the Civil War, Abraham Lincoln ordered work to go ahead on the completion of the dome of the Capitol. When critics protested the diversion of labor and money from the prosecution of the war, Lincoln said, ‘If people see the capitol going on, it is a sign that we intend this Union shall go on.’ Franklin Roosevelt recalled this story in 1941 when, with the world in the blaze of war, he dedicated the National Gallery in Washington. And John Kennedy recalled both these stories when he asked for public support for the arts in 1962. Lincoln and Roosevelt, Kennedy said, ‘understood that the life of the arts, far from being an interruption, a distraction, in the life of the nation, is very close to the center of a nation’s purpose- and is a test of the quality of a nation’s civilization.”

While Churchill may not have advocated for arts funding during the war, the predecessor of the Arts Council of England was formed and funded in those early years with John Maynard Keynes leading the organization.

…In December 1939, in a world darkened by war, winter and blackout, a small group of civil servants and educators met to discuss the crisis in the arts. Great museums and galleries were empty, their contents packed off to safety from bombing. The theatres were shut, orchestras about to disband. The committee agreed that it was essential “to show publicly and unmistakably that the Government cares about the cultural life of the country. This country is supposed to be fighting for civilisation.”

In 1940, with an initial budget of £50,000 (about £2 million in today’s values) the Council for the Encouragement of Music and the Arts, mother to today’s Arts Council, was born. The Daily Express thundered: “What madness is this? There is no such thing as culture in wartime.”

When the earthquake struck Haiti a couple years ago, one thing I noticed during the news stories was that people were coming together and singing. It didn’t stop the bleeding or miraculously heal broken bones, but it brought people together and gave them strength to hold on until help arrived.

And when people were rally help for Haiti and those impacted by Hurricane Sandy, musicians and other artists and professionals were the public voice and face of the appeal in so many instances. These people didn’t just emerge from a vacuum fully formed, they are a result of environments which cultivated and valued their talent across decades of careers.

Ian McKellen was recently quoted as saying there will no longer be great actors of the calibre like himself, Derek Jacobi and Judi Dench because the repertory theatre movement which cultivated these people has died out.

Sure, it may be a case of a septuagenarian complaining “kids today…” but he reminds us that he and his colleagues weren’t born fantastic and imbued with gravitas but worked toward it over time.

Granted, it is difficult to plan and invest resources long term at the expense of the present. By the same token, laying a little bit away now for the future sends a message you have a vision of a future worth investing in. There is value in that on many fronts.

Letter To The President On The Occasion of His Second Term

Dear President Obama,

Four years ago, I wrote you on the occasion of your inauguration to ask you to consider implementing tax laws that would provide more flexible framework within which arts organizations could operate. Looking back, I think many of these ideas I outlined and cited are interesting and still relevant.

However, things have changed in the national arts and culture environment in the last four years. The movement for creative placemaking, for example, has the potential of improving the national arts and cultural landscape by fostering greater connections with communities.

However, there are some distressing trends as well. Many arts organizations, especially orchestras, have effectively ceased operations. In the case of the orchestras, this has come after some contentious contract negotiations between boards of directors and musicians.

I am not advocating for the government to prop these organizations up. As much as the closing of arts organizations is regrettable, not all companies can operate in perpetuity and must close.

My concern is that while every organization is different, these orchestras seem to be following very similar paths toward dissolution. It appears that, knowing no other way to proceed, people are looking to the example of other companies and organizations in similar situations for their cues on how to approach their difficulties. Overall there haven’t been many productive results.

What I am advocating you do during your second term is provide some direction and support for leadership training to the non-profit arts sector. I believe some of these difficulties arise from the fact that non-profit boards of directors and executive leadership often don’t receive the best education about their roles and options. With the best intentions in mind, what little funding an organization receives is directed toward delivery of programming and services rather than toward education and professional development.

The Small Business Administration provides all sorts of programs and mentoring for small business owners. Given their focus, I am not sure they are best equipped for training non-profits. Nor do I think something like this a core competency of the National Endowment for the Arts, but I am sure they know organizations who can properly administer and design the studies and training necessary.

But the services the Small Business Administration offer provides a rough model for creating something similar for non-profit organizations. Non-profit organization as a whole, not just arts and culture, are important to the national health. They provide services in many niches throughout the country.

The visibility element is extremely important. Whomever is tasked with providing the training and support should receive funding and direction to publicize their available resources on a national level: Non-profits are important to the health and vibrancy of the country and educated leadership is important to the non-profits.

As you may be aware, many states are actively trying to eliminate and defund their state arts councils. While state arts councils can certainly be conduits for the information, they may not be in a position to be the primary channel of dissemination to the arts sector. There needs to be an overall national campaign.

Whatever entity is administering this program can turn around and provide feedback and guidance to the government about the challenges non-profit organizations face and what might be done to help them help the country. Presumably the directors of the National Endowments already do this for their respective areas. A report from someone concerned only with the business/legal operating environment of non-profits will provide a valuable supplement to them and hopefully prove to be less politically controversial.

Many boards of directors are generally aware of their responsibilities for their organizations, but are uncertain how to properly pursue them. The spectre of the Sarbanes-Oxley regulations being applied to non-profits looms at the periphery of their awareness, but most are at a loss of how to proactively implement good governance to be in compliance. The fact it may be applied can discourage people from considering serving on boards.

Rather than wait for some incident that prompts lawmakers to enact greater regulatory measures, it would be preferable to help non-profits become educated about how to effectively lead and administer their charges.

I hope, Mr. President that you will consider this. By stepping forward to provide leadership in this area, you will raise the profile and awareness of the value non-profits provide to our country and the importance of strong and informed leadership to their continuance.

We Have To Destroy Our Arts Organization To Save Our Arts Organization

The news of Hostess Bakeries making good on their threat to liquidate in the face of a baker strike reminded me of You’ve Cott Mail’s “Is bankruptcy the answer for arts money woes” round up from this past August.

Back then Thomas Cott linked to a story about how the Barnes Foundation let everyone believe they were going bankrupt in order to make the case for moving the art collection to Philadelphia easier. Another story recalled how the Philadelphia Orchestra also declared bankruptcy in order to help with their contract negotiations and relieve their pension obligations, suggesting that the stigma of doing so may be dissipating and other orchestras may be following suit.

Cott included an article by Terry Teachout acclaiming the success of the Detroit Institute of Art (DIA) in getting the citizens of three counties to agree to an increase in their property taxes (called millage) in return for free admission to the museum.

There was some talk that millage might especially be the wave of the future for funding the arts.

Yeah, not so fast. According to Judith Dobrzynski, the DIA might want to give a thankful prayer for their blessings. Residents of Ann Arbor, MI voted down millage to support a comprehensive public art project.

With that in mind, I wouldn’t necessarily count millage out as an answer. I suspect the biggest difference between Ann Arbor and Detroit was that DIA is a specific, visible entity, the benefits of which are easy to experience by walking in the door. If they were forced to close, it was clear what would be lost. Ann Arbor was looking to support art yet to be created which can be more difficult to become mentally, emotionally and socially invested in.

What I would really like to see is an arts organization successfully sell a community on a wide-ranging public support option like millage in the absence of a scenario of imminent demise. I have seen so many appeals in the face of an apocalypse that I wonder if it is even possible to rally significant community support for a healthy, stable arts organization.

Have we trained people only to respond to dire predictions? Or perhaps they have trained us that they will only respond to appeals couched in those terms.

Bankruptcy and tales of woe really isn’t the most constructive way to develop a relationship and confidence from your community. It impacts credibility and people soon become inured to news of financial crises. In this Hostess liquidation, the only person who wins is Little Debbie. (Come to find out, Hostess owns Drake’s Cakes)

The best evidence that you will not mishandle donated funds is that you are never in the position of telling people about the void that will open in their lives if they don’t rally to support you. It is harder to suggest people should have confidence in your business plan and financial practices if you are in dire straits, but more people seem ready to increase their giving in these instances because it is easier to be passionate in short bursts.

Yes, I know Joni Mitchell told us we take the things we love for granted many years ago, but there is nothing to say we can’t rally to change that behavior.

Fear of The Black Hat

I was intrigued last month by a post on the ArtsFWD website made by Liz Dreyer about Edward DeBono’s Six Thinking Hats group discussion and thinking process.

My first gut reaction that made this approach appeal to me was that it forces everyone in a discussion to act as a devil’s advocate and point out the problems with an idea. In many conversations either no one wants to appear pessimistic or there is that one guy who seems to revel in the role. With the Six Thinking Hats, everyone has to engage in that this type of thinking so that it isn’t avoided, nor is any individual resented for adopting that position.

In addition to taking a judgmental approach, Six Thinking Hats also requires the group to explore in turn: the straight facts of the situation; speak optimistically seeking the positive benefits; discuss feelings and hunches and creatively explore alternatives and new ideas. The whole process is bracketed by a “meta-thinking” hat that sets the rules about how the thinking will be done and evaluates the process when it is over.

Dreyer does a pretty good job of outlining how the group at EMCArts explored the Six Thinking Hats process so I don’t want to reiterate all the details.

As I mentioned, I liked that the process made everyone move between the different perspectives together which helps prevent a strong personality from dominating a conversation and consistently redirecting it toward their personal bias. I also suspect that participation would help each individual member strengthen their personal decision making abilities through practice and the example of others. If a person didn’t feel really confident about thinking creatively or trusting their hunches, contributing to a discussion where this type of thinking wasn’t suppressed and observing others more skilled at this type of thinking could help that person develop themselves.

If you are considering using this approach in meetings, I would suggest doing additional research on how to use it. Each hat isn’t used in equal measure. Some of the additional research I have done specifies that the Red Hat which embodies intuition and hunches only be used for 30 seconds in order to ensure the response is spontaneous and free of internal censoring (“Oh that is a stupid idea…”) There is also a warning, echoed by Dreyer’s post, not to let the critical devil’s advocate Black Hat get overused.

On the other hand, DeBono’s critics say that his approach emphasizes creativity and qualitative thinking rather than testing if empirical data actually bears the ideas out.

That said, if you are doing any grant writing at all in support of your programs you are probably being asked to provide enough empirical data to keep you grounded.
