Talking About Your Debates

I had an interesting conversation the other day that convinced me I don’t spend enough time talking to people from other arts disciplines. We were backstage talking to some visual arts professors about the mural project I wrote about a couple weeks ago.

The wall the mural is on is slated to come down soon. While I think it is is a little too soon, I was a little surprised to learn one of the professors (who wasn’t present) really wanted to preserve the mural and have it mounted. To me, the very media it was on–a plywood construction wall–implied a certain impermanence.

This got us to talking about theories of visual arts preservation and the extent you go to in order to keep art around. For example, if you take the chunk of wall a Banksy is on and put it in a gallery of some sort, aren’t you missing the point and leaving it bereft of its context?

When you restore a painting, how good a job do you do? Should it be absolutely indistinguishable from the original or is that fraudulent?

We talked about how theatre embraces the transitory nature of art. Sure you can have a video of the performance, but we always stress that it isn’t the same as having been there. (As it is with some visual arts pieces.) With the exception of the quest to exactly replicate all the original elements of Shakespeare’s plays, theatre people pretty much strive to find some new way frame a performance. (Some times trying far, far too hard to find an original approach.)

What theatre often obsesses about is the process of creating illusion. How does the performer depict their character? Whose approach do you subscribe to? Strasberg? Adler? Meisner? All of the above? None of the above?

There is a famous story that illustrates the conflicting theories. Dustin Hoffman is said to have stayed up two days while filming Marathon Man in order to fully empathize with his character who had also been awake for two days. Sir Laurence Olivier reportedly said, “Why don’t you try acting?”

Hoffman addresses this story in a 2003 NPR interview (around 15 min mark) giving a great testimony to Olivier.

Where theatre people don’t worry overly much about presentation, visual artists don’t really view embracing another artist’s emotional state as crucial to understanding and replicating their technique. While emotion is important to dancers, discussing how one moves through space is of much greater importance.

Yet the conversation got me thinking that someone could make an interesting project out of focusing on those areas that other disciplines find important. For instance, trying to embody the emotions of a famous painter while creating a painting or explore if improved body awareness impacted sculpting techniques.

I am not sure how it would work in the opposite direction since attempts at preservation would make a performance static and dull.

Really, my concern isn’t really with creating new approaches to artistic expression. My point is that talking about the biggest points of debate in your artistic discipline with people from another discipline can be fun and informative. The folks from the other discipline will have a basic understanding about why things like preservation of an artistic expression would be a concern, but since they are not as emotionally invested in the debate, they can bring interesting perspectives.

Who know, it the conversation might plant the seeds for a collaboration on your next project.

More Thoughts On Organizational Structures

When I was applying to graduate programs in arts administration, the head of the program I eventually joined said something to the effect of I shouldn’t enter the program if I was a frustrated actor. I wasn’t.

Just in case, you know, you hadn’t already gotten the sense that I really like the arts administration field after blogging on the topic for eight years.

I have always been a little unsure where I should fall on the subject of how devoted to arts administration one should be. I agree with those who say that we lack well trained arts administrators and think that more people should devote themselves to its pursuit.

On the other hand, I have recently been writing about the arts and culture sector adopting new business and organizational models. I think of necessity some of that will include fewer distinctions between administration and performers.

Yes, people can fulfill both functions. I have occasionally talked about how I have been involved in providing the initial artistic vision and leadership on some projects. But once you reach the point of trying to deliver a certain level of excellence, something is going to suffer unless responsibilities are delegated.

At that point, even if you continue to perform many of the functions of your dual roles, some portion of the responsibility has to be delegated to at least one single person who is solely dedicated to one role or the other. Dispersing responsibility and decision making across many people will only work to a certain point before it becomes unwieldy.

I am not saying organizations which have these sorts of structures can’t be successful. At a certain point it becomes clear that specialization is required. That said, recently it has appeared that large arts organizations may not be the best structure for the future. Perhaps as we move forward, some of the most successful structures will be of a smaller size and be quite effective with all members contributing to both the creative and administrative life of the group.

One thing I haven’t really talked about is the situation of the frustrated artist my grad school adviser referenced. I have worked with people who were competent at the administrative side of things, but were clearly more interested in their art. They were essentially doing the administrative thing to support their artistic pursuits.

It certainly isn’t a new story. Inevitably the artistic desire won out and they moved on in the hopes of sating it. As much as I would like to live in an ideal world where everyone has an opportunity to support their dreams, I have to tell you, the organization was not as well served by these people as those who were fully invested in the job they were hired to do.

The difference in the quality of work between those with a split focus and those who preceded and followed them was marked. Arts organizations have enough challenges and deserve better than “what I really want to do is direct,” though that is often what they choose to settle for.

It occurs to me that one of the benefits of the current structure for arts organizations is that when you apply for a position, the expectations are pretty standard from job to job. Even if the duties differ, you generally know what roles you will be expected to fulfill based on the job description. If arts organizations develop new structures that include artists who also handle administrative duties, then the expectations would be particular to that group.

In light of this, it would almost be better to form the organization with the intent to dissolve after a certain period rather than with an indeterminate end. When the group forms, a certain dynamic will develop that everyone acknowledges and at least tacitly approves. If everyone knows that one person is more inclined to the administrative duties and another is more inclined to avoid them, when the first person leaves it might be difficult to find someone who shares the same exact view on how their duties should be split and doesn’t become resentful that the other person isn’t pulling their weight.

Better that the organization dissolves and reforms to tackle the next project in a manner that plays to the strengths of the existing members rather than to continually attempt to shoehorn new people into the group with the expectation that the founding dynamics remain preserved.

In contrast to the aforementioned current structure, in arts organizations with a more flexible approach to their structure and position descriptions, the frustrated artist may not feel that they need to leave to pursue their artistic expression. Less concrete expectations in a job description may allow greater latitude for how employees/members contribute to the company. With the understanding that there will be an opportunity to express themselves, there may not be a sense of a divided focus. But again, it is all going to hinge on the dynamics of the company.

Invest In The Arts – Ministry of Culture Edition

Some time ago I came across the China Cultural Industries cultural projects page. The page is part of the China International Cultural Industries Fair website, an organization authorized by the China Ministry of Culture “as a state-level authoritative portal website of China cultural industries, integrates the comprehensive information of the cultural industries, the release and trade of the cultural projects and products.”

If you look at the project listings asking for millions and billions of RMB in investment and are a little wary in light of all the corruption stories we are hearing from China these days, you probably should be.

I created an account to get a closer look at the “View after signing in.” categories of information and it didn’t really illuminate things for me. Information was incomplete or missing, website links didn’t work. From what I could tell, all the information is supplied by the projects themselves. There may not be any vetting to assure their viability. Though some do have official government sanction.

Now all that being said, there isn’t any comparable listing in the U.S. As much as we may want to keep away from solely arguing about the economic value of the arts, having a listing of all the arts and culture related projects in the United States would help illustrate the impact pretty visibly and make arts and culture harder to dismiss.

True, there are lot of arts and culture projects listed on Kickstarter, but no publicly available list that attempts to be comprehensive. Certainly no central list of projects with the imprimatur of a government arts and cultural office at any level. (Okay, I admit there may be some state or county that has such a list and I am merely unaware of it.)

Apropos of my posting last week about art organizations experimenting with different structures and corporate expiration, such a listing would help the process along by making a greater number of people more aware of ways to organize themselves.

It might also attract investment of resources and expertise from much further afield than would otherwise be possible. People might contact the project organizers noting that the it might be better organized under an entirely different structure and provide advice on some aspects of the planning.

Having this type of exposure would require organizers to have a higher level of sophistication than might normally be required. There will be those who might be looking to exploit a project solely for their own gain. In the for-profit world, many companies who receive the support of venture capitalists find themselves so dominated and beholden to the VCs, they barely recognize the company as their own after awhile. Something similar might happen to the cultural organization, the majority of which may no longer be non-profits.

Now that President Obama has signed the JOBS Act which will allow crowdfunding on a larger scale, this situation becomes more viable. (See my discussion of the proposed legislation last December. Good series of articles on the general implications of the JOBS Act as passed for crowdfunding on William Carleton’s site.)

Thanks to this sort of legislation regarding investment opportunities, people would be able to follow up on the project listings with a higher degree of confidence in their legitimacy. There will always be the danger of being scammed. A game being funded on Kickstarter was just outed as a hoax today thanks to the fact checking of some of the claims by the online community.

But as I said, in general, such a listing would be invaluable to the arts and culture community in terms of raising awareness of the scope and impact of the sector’s activities and marshaling support for them.

What’s The Expiration Date On That Arts Organization?

A couple weeks ago Grant Makers in the Arts posted a piece by Rebecca Novick, Please Don’t Start A Theater Company. I had been thinking about the article for some time now when I saw a similar piece by David J. McGraw, The Epoch Model: An Arts Organization with an Expiration Date. Epoch Model… was published back in 2010 in 20UNDER40: Re-inventing the Arts and Arts Education for the 21st Century.

I was going to devote part of this entry discussing the similarities between the two, until I realized Rebecca Novick’s piece also was published in 20UNDER40 back in 2010 and is not appearing for the first time this year.

What McGraw suggests in Epoch Model.. is that arts organizations should form for a seven year life span and goes on to make some interesting arguments about the benefits of doing so.

It really isn’t a new one. I have recently been reading up about Lloyds of London which has technically reconstituted itself every single year since 1774. That may not be the most apt comparison to what McGraw suggests, but Lloyds originally insured sea voyages which many times were funded by groups that came together to invest solely in a voyage or trading venture and then dissolved thereafter.

Both Novick and McGraw provide examples of groups that realized their usefulness was over and willingly dissolved and suggest that people looking to form new arts organization integrate an expiration date or expiration conditions into the very formation of the organization.

McGraw suggests the following benefit to this approach:

•A single founding vision can guide the organization from start to predetermined finish.

•Productions, exhibitions, and initiatives can be selected to follow an artistic arc rather than merely filling generic programming slots year after year.

•The company can plan its organizational growth and contraction with an eye towards its end.

•Its membership can challenge itself to fulfill its mission with greater urgency, knowing that this collaboration is a fleeting opportunity with a defined commitment from each member.

•Audiences will know that they cannot take the organization for granted and that the organization represents a specific period of time, or epoch, of the artistic life of the community.

I was intrigued by the idea that the founding vision can be maintained because the founding board is more likely to stay committed knowing the project will only span seven years with a few additional years of commitment to tie up loose ends. (Recall that it is much better to stay on the board a sinking organization than to resign.)

I was also interested in his observation that:

“The Marketing Director has the most to gain from the Epoch Model. In addition to the novelty of creating brand awareness for such a unique company, every production will have a sense of urgency, as limited supply can increase demand. In fact, the organization may see cultural tourists from outside its region as news spreads of this relatively short collaboration of rising artists. Limited runs tend to draw more publicity and can pique the curiosity of even casual art-goers.”

He talks about the boon to real estate if the property owner in a bad market knows he can find a tenant who will occupy the property until things turn around, in the process possibly adding value to the neighborhood, as artists often do.

He also notes that an arts organization dissolving in their relative prime will actually contribute more to the community than an organization which has had to close because they were no longer financially viable. The former has a fair bit of property to pass on to various community entities, the property of the latter is generally liquidated for the sake of creditors.

Based on my reading of both articles idea of a transitory organization makes sense. We are discovering that the 501 (c) (3) model doesn’t really work for everyone. A temporary formation allows groups to essentially experiment with structures that work well for the participants and make sense for the particular community. It could be for a few months to accomplish a single project or it could be for a span of years. The board and the staff may be one in the same or they may be different entities.

I hate to invoke the image of viruses, but the short life cycles of the organizations could evolve a structure that is both effective and resistant to the travails of the social and economic forces of the time. Which of course means that continual evolution is required to meet the ever swifter shifts in social and economic forces.

There a few forces working against this sort of approach and they all involve money. As both authors note, the ever renewing arts organization idea is great when you are 20something, but once you want to settle down and get some stability, you aren’t going to want your arts organization to go gentle into the good night. Or you are going to start seeking work at conventional arts organizations. This might actually be a good thing. The infusion of people who have experimented with versatile approaches may keep the conventional organizations vital.

The other issue is that funders support a pretty narrow approach to the arts. There are certain characteristics they seek and performance measures they want to evaluate. If you have a history of success mounting a site specific dance piece in a warehouse and visual arts installation in a historic hotel but are looking to fund a theater piece in shipping containers on a barge, you may not meet any number of criteria related to being an established organization.

One thing that occurred to me as I was reading both pieces is that the people forming these organizations would have to invest the time to draw up agreements and keep good records of meetings discussion how resources will be allocated, etc. The benefit of existing corporate structures is that there are established laws which dictate the rights of board members, employees and customers.

It is easy to discount the importance of such arrangements when everyone knows the organization won’t endure. In the absence of a clear structure, people may not be paid what they are owed, conflicts may arise over ownership of assets and the board members may discover they are personally liable for the outcome of a lawsuit because no insulating structure exists.

In all, some interesting ideas are expressed in the articles, including the sobering concept emerging rather frequently that our organizations don’t necessarily have a right to continue to exist.

“But too many organizations confuse the need for art with the need for their particular company to exist. Despite emergency fundraising pleas, the death of an individual organization is not the death of an art form, nor will it deprive a community for very long.”

Stuff To Ponder: Oh The Hats You Will Wear

The Non-Profit Quarterly had an article this week, “Why Every Nonprofit Has a New Job Title: Publisher.” It really resonated with the way I had been feeling lately. Back when I started in my arts career, I didn’t do so much writing as I do now. Sure, as the new guy I had to write press releases and brochure text, but that was on occasion and scheduled by the marketing calendar.

Now I am writing everyday. It isn’t just this blog. I am creating social media updates, composing emails  , no make that designing emails given their highly graphic nature these days, writing press releases, brochure content, web site content, uploading images to other social media sites. Some of it is produced on a schedule, but more frequently it is produced spontaneously as events unfold so that the information is timely and fresh.

There are a lot of tools which make it much easier for people to connect with what we do from wherever on earth they may be. Servicing them is a lot harder than it used to be.

There seems to be something of a confluence of discussion around this topic lately. Thomas Cott circulated a series of posts about the media arts organizations use to communicate with this week. I was particularly interested to learn email is still more valuable than social media as a marketing tool.  I reminisced a little reading Trevor O’Donnell’s recollection of the 80s as a simpler time for creating marketing materials.

Don’t believe John McWhorter’s claim in the New York Times that “in the proper sense, e-mail and texting are not writing at all.” Maybe he ain’t doing it right, because it certainly feels like I am investing as much time as required when I do it on behalf of my venue.

Even in an increasingly visual media environment, you have to be a skilled writer and do much more of it than in the past. The talent required now is bringing writing, video, images, music together to tell a compelling story. People who made movies may claim this is old hat for them, but this sort of production is no longer their sole province. Now people like you an I can participate in production in places where highly paid professionals once walked.

It is probably good for all of us to remember that last bit as we look askance at Pro-Ams encroaching on our performing and visual arts territory thinking they can produce and participate in our sphere as well as we can.

Truth is, we are probably doing the same thing in respect to graphic design, music and video making among other areas. We now have the confidence to experiment ourselves. We aren’t necessarily as good as the professionals we used to/might have had to pay for the same service, but we are satisfied we are making a good show of it.

Art Ain’t Easy

Some members of the Student Media Art Collective (SMAC) we assembled had gotten an idea to create a mural on the construction wall by the college library. At one of the SMAC meetings, they had mentioned they were having a difficult time getting past all the administrative and bureaucratic hurdles. There was a plan to paint the mural at the end of March during the school Spring Break. When it didn’t emerge, I figured the hurdles got the best of the students.

However, I liked the idea and given that construction next to my building would cause a larger construction wall to encroach upon the courtyard in front of the theatre eliminating 1/3 of it for 18 months, I saw a pressing need to make the wall attractive. I broached the subject with the appropriate powers that be last week to lay the groundwork and smooth the road. I also spoke with a couple of the professors who were advocating for the library mural project to get their buy in. Everyone was pretty positive about the idea and the professors figured my involvement would help eliminate some of the barriers the students had faced this go round.

Happily, the students got the green light to do the library mural after all and worked throughout the past weekend to create it. The mural is fairly simple as you can see in the images below. However, it provides proof that the students can pull the project off within the parameters set by the various concerned parties. As much influence as I may or may not have, had they not done a good job it would have been that much more difficult to get a mural on the construction wall in front of my theatre.

 

I stood with to two of the visual arts professors who had been supportive of the work this morning and they were extremely pleased by so many aspects of the project. Just as I might be able to pick out various nuances in a performance, they were making observations about the execution of the piece that were not significant to me at all. (Like the way the black and white merged into each other at the bottom of the “H”.)

Amid all the gushing observations, they expressed pride in the students for pushing the project and their vision to competion despite all the obstacles. One of the group leaders wanted to give up a number of times. One professor pointed out that Christo had faced similar problems getting permission for his public art projects. Much of the professors’ pleasure probably derived from the fact that the impetus to execute the mural was generated entirely by the students rather than a class assignment. They were very happy to see students taking the initiative.

For me the mural represented an argument against those who claim there is little value for art in education. That mural required research, mathematical knowledge to execute in larger scale, politicking and advocacy, understanding the materials and media, artistic choices and team work. There was a lot of problem solving involved, which of course we all know is highly valued by employers these days.

In the middle of the project, one of the students commented that they didn’t realize how much work would be involved. The professor working with them chuckled and replied that he purposely never asked them if they realized how much work would be involved because he didn’t want to dissuade them.

This blog entry comes partially out of an email I sent out to the campus directing their attention to the decision making and problem solving required to bring the mural to fruition.  This was partially to  underscore the role of arts in the education process. I was also addressing the assumption that it was executed almost on the spur of the moment without much planning and preparation. It became apparent after speaking with a few of the people involved that concerns about a reckless execution was the basis for some of the impediments to authorization the students experienced.

Graduation is in a couple weeks and it is usually held in the library courtyard with the stage directly in front of where this wall is. This means the audience is facing the mural the whole time. I hope no one makes the decision to hide or cover it up. I think the sentiment expressed is perfect for a commencement.

 

The Customer Is Sometimes Very Wrong

Earlier this month, Thomas Cott’s You’ve Cott Mail had some stories about dealing with divas. While there are a few divas I have had to deal with, I actually feel like I have encountered fewer abrasive personalities in the arts over the last few years than when I was younger. It may just be that I am more confident now than I was in the early part of my career and I have enough experience dealing with such people that I either 1) identify them immediately and avoid becoming involved in the first place or 2) identify them immediately and take preemptive action to diminish opportunities for conflict.

I have actually had the occasion to pull customers aside and tell them I won’t tolerate them treating my staff in a certain manner more recently than saying the same to an artist. Of course, as I mentioned, looking over a touring artist’s contract you can often prepare for potential problems months prior to their arrival. You really don’t know if an audience member/renter will cause a problem until the moment it occurs.

Which is not to say you can’t channel your inner boy scout and be prepared.

Cott cites a blog entry by Seth Godin who mentions that it is tougher for people to get away with being a jerk because technology allows us to both learn about problematic people more effectively and identify alternatives.

While this is true for the providers of services, this is also true for the consumers. Performers can find out about bad experiences others have had at different venues and either avoid them or take steps to ensure their needs are met.

But it is also true for our customers. We often don’t talk about using this side of technology. We celebrate the fact that technology allows us to offer better customer service by recording customer preferences, noting how we disappointed them in the past so we can do better in the future and rewarding them for their record of loyalty. This is as it should be. Our focus should absolutely be on providing better service.

However, we should also value the contributions of our staff, collaborators, partners, etc, to our success and make an effort to provide a positive work environment and experience. Corporations apparently need to spend billions paying bonuses to retain the top talent, it behooves us to spend a little time making notes and taking steps to retain valued employees.

The same technology that allows you to remember your customer’s preferences so that they don’t have to reiterate them at every interaction also allows you to note that they give your staff a hard time, press them with heavy demands when renting your facility due to their lack of preparation or frequently challenge their credit card charges.

Making notes allows you to address these issues in advance of the next encounter in an effort to improve your relationship and experience–and take appropriate action if the changes don’t emerge.

Obviously, most companies aren’t going to get into discussing negative experiences with their customers over the internet the way customers will about them. (Though you may be sorely tempted!!!) However, when I wrote a few of these examples, I had particular instances in mind. The situation with people challenging their credit card statement in a serial manner has actually happened. Being on a ticketing system which shares a database of names and addresses allows us to serve our customers without repeatedly asking them to wait while we enter their personal information and it also allows us to provide warnings to colleagues about who is habitually trying to get out of paying for their tickets at venues around town.

The problem with flagging people for negative interactions is that it can be abused to take revenge for petty slights. Which is one of the reasons few companies encourage these sort of notes in customer records. Not to mention the records might be subpenaed or hacked so you don’t want to write anything you wouldn’t say in public.

But for those egregious cases where people make your staff miserable, you owe it to everyone to keep proper records. Time makes memories fade and problems don’t seem as serious later on…until the person does something to remind you why you didn’t want them back. In non-profits there is a lot of staff turnover so good notes can help smooth transitions by maintaining a portion of the organizational memory.

Good notes can help you strengthen your relationships with the majority of your customers by identifying their needs and preferences, but also prevent you from letting the minority of your customers divert time and resources more constructively spent on the bulk of your customer base.

We’ve Discovered Creativity!

Creativity is getting A LOT of play lately. I have written on the subject at least six or seven times since the new year, including a discussion about the IBM study that found corporate executives value creativity over pretty much everything else. Thomas Cott features a cross section the subject in his You’ve Cott Mail today. There is the Creativity Post site which devotes itself pretty much entirely to the subject.

You’d almost think no one was aware of creativity until Richard Florida discovered it in 2005 launching a mad scramble to mine it.

Of course, it existed long before that..and we have proof! Maria Popova posted a videos of a talk John Cleese gave on Brain Pickings this weekend. At first I thought he just gave the talking in the last month, so timely did it sound. But he looked a lot younger than he did when I saw him a couple months ago. But you know, despite sounding so recent, he gave the talk in 1991.

Those of you who recognize Cleese’s name from Monty Python probably have no doubts about his credentials to talk about creativity. You may not know that Cleese also has a series of really good management videos, which come to think of it, I believe I first saw around 1991. He was the first to introduce me to the idea that good leadership means creating an environment which can effectively function in your absence, rather than requiring you to make every decision.

One of the things that Cleese says in the creativity video, which is borne out by research and recent writings on the subject, is that creativity is something you have to work at. He mentions that there was another member of the Monty Python troupe he felt had far more creative talent than he, but who would give up on an idea very quickly compared to Cleese because, in his view, there was a lot of discomfort associated with spending time working with a weak idea to make it stronger and more original.

Apparently research shows that people who are deemed more “creative” do spend more time playing with a problem trying to find a solution. These people learn to tolerate the discomfort of uncertainty rather than reaching for the easiest solution in order to gain the satisfaction of completion.

The need to be decisive runs counter to the process of creativity because creativity requires weighing many options. Earlier in the video Cleese talks about how it is easy to do small things that are urgent rather than taking the time to do big things which aren’t so urgent, like giving yourself the time and space to be creative. In the same manner, it is difficult in today’s work environment to escape the sense that you should be doing something (be it internal or external) long enough to stimulate creativity.

It has been suggested on Americans for the Arts Artsblog’s Private Sector Salons that the arts community has a lot to offer the private sector in terms of training in creativity.

My concern is that the arts community doesn’t really know how and why they are creative. There are things that we do that elicit creative thoughts like improvisation games, walks in the woods, etc., but we may not realize is that it isn’t the activities per se that make as creative as much as that they represent the carving out of time, space and environment separate from our daily lives in which we can be creative.

Teaching people to do improv games or telling them they should take long walks in the woods isn’t going to make them creative if they aren’t allowing their minds to leave their desks. If they don’t have the courage to embrace uncertainty, be wrong and appear indecisive, participation in playful activities won’t help. If arts groups are going to help private sector businesses become more creative, they need to be clear that the exercises they are teaching them are just tools to help them attain a creative mindset.

The activities are meaningless of themselves and interchangeable with many others that you may find convenient and enjoyable. Some are certainly more conducive to group interactions toward creativity than others, some may better suit the corporate culture, but no one activity is necessarily the key to magical creative synchronicity. You can be creative sitting at your desk if you have the discipline and courage to allow yourself to be.

The most interesting thing Cleese talks about is the importance of humor to solving problems. He notes that people may not feel humor is appropriate when addressing serious problems, but that it absolutely is. That is why I found it interesting. I would be afraid to interject humor into a serious discussion. Serious should not be confused with solemn he says. You can talk about serious matters of the day while laughing and it wouldn’t make the problems any less serious. Cleese seems to say that the use of humor can help mentally insulate you from the problem enough to arrive at creative solutions.

Distinguishing Yourself With Your Own Best Practices

One of the big focuses on college campuses today is tracking student success. It is important that students both earn their degree in a timely manner and have developed appropriate mastery. Classes are scrutinized and numbers crunched to insure quality is being maintained but that instruction is not delivered in a manner that inhibits student success.

The students need to master the material, but the way the material is delivered may need to be changed to facilitate the learning process. As you might imagine, there are a lot of conversations about whether standards are being compromised along the way.

I hadn’t really seen many connections with the arts until I read an article in the Chronicle of Higher Education this week one of the early sections struck a chord.

1) Institutions should improve student success by focusing on practices within their control instead of blaming external factors.

When asked about the challenges they face in helping more students graduate, higher-education leaders tend to list external forces, such as budget cuts and poor academic preparation. Yet regardless of whether states or the federal government restore needed support, or our K-12 system produces better-prepared graduates, institutions can do more with mechanisms directly within their control to help the students they enroll.

Research has shown that institutional practices make a big difference in student success. Similar institutions (of comparable size, selectivity, and student composition) vary more significantly in their completion rates and success with underrepresented populations within segments than they do between segments—with high performers outpacing low performers by as much as 40 percentage points.

The same complaints are made by arts organizations- funding cuts, lack of arts exposure/involvement and other external pressures. The article goes on to mention that the profile of students diverges from traditional in some way and that they “swirl,” attending more than one institution, sometimes simultaneously.

Certainly the arts face the same thing with audience composition changing and splitting their arts and entertainment activities between many choices. Arts organizations struggle with the expectations their audiences bring to the experience in much the same way as colleges struggle to meet student expectations that their credits will transfer from other institutions.

Yes, even if you are adept at handling them, external forces impact your organization immensely and can not be ignored. But there are still many things within in the scope of your control which can positively impact audience experiences.

Unfortunately, unlike college, the arts are not seen as critical to life long success. Where colleges can answer the problem of poor K-12 preparation by offering more remediation and earning money by the effort, there isn’t as much money to be made from filling in the gaps in people’s cultural education.

Which is not to say educational programs can’t be successful for an individual organization, the necessity of bolstering one’s creativity and arts knowledge just isn’t as widespread a cultural value driving people to our doors. I suspect that this is where the second paragraph I quoted applies. Internal institutional practices can probably likewise make a difference in successful audience/community engagement and set one organization apart from similar organizations.

If you read as many articles and blogs as I do in the pursuit of improving your practices (and creating content for your blog) you may be intimidated by the long list of things you are supposed to be doing to improve your organization. I think one of the things that doesn’t get emphasized enough is to make sure your internal practices are playing to your particular organizations strengths rather than trying to replicate/adopt what you read other people are doing.

Using social media may help raise your organizational profile immensely, but the tone and frequency of your interactions should be your own and not mirror that of the big organization you wish you were. The same with your website, the people answering your phone, your ushering staff, curtain speech, lobby decorations, press releases. It should all play to your strengths rather than reflect industry best practices.

You would think all this would be a given, but think a moment and if your like me you can think of a few encounters you have had that ran contrary to the general environment and screamed “industry best practice.” (And if you think a little harder and honestly, you can probably identify some you have perpetuated.)

Granted, some times it is difficult to separate what you value about yourself from the actual organizational strength. For example, a farmer may view his expertise at growing a certain crop as a strength, overlooking the assets of the quality of the soil that can allow him to grow other crops now in demand.

This is a rather simplistic example, but in a similar way arts organizations can define themselves by their performances only, overlooking the asset of their production studios which can meet a burgeoning demand.

In Which I Have A Belated Realization

The lovely people at my state arts foundation sent me some information about National Endowment programs today that I thought I would share. The first is that there will be a webinar for the Challenge America FastTrack program on April 18. If you are thinking of applying and have questions, sign up!

The second thing I got was a PDF of the Our Town application guidelines webinar. I was interested to see that the program encompassed more than I originally assumed. The focus is on Creative Placemaking which means they are looking to improve quality of life, encourage creativity, support artists and engender a sense of community.

I had assumed they would support arts in public places, creation of arts districts and cultural facilities. I know some projects have included artist housing. I was pleased to learn that they would also support creative entrepreneurship, the development of creative hubs, design of public places and wayfinding systems. I hadn’t realized they were interested in cultivating an entire infrastructure. I guess it shouldn’t surprise me given the NEA is a partner in ArtPlace. There seems to be a desire to re-purpose existing spaces rather than new construction.

As you might imagine, they won’t support anything that doesn’t have arts and culture–and their practitioners–as central elements. At the same time, they also require local government at the city or county level as a partner to the non-profit. A government entity can only submit one proposal, which they define as:

“Eligible local government partners include counties, parishes, cities, towns, villages, federally recognized tribal governments, local arts agencies, local education agencies (school districts), or local government-run community college.”

Soooo….. as I got to finishing this entry, I realized that the deadline for this grant was March 1. I suspect the folks at my state arts organization didn’t realize this either when they sent the information out with a “please share” request. The Our Town link from the NEA home page isn’t working so it wasn’t immediately apparent the deadline had passed. I did find the application information page through other means.

If nothing else, it is a good resource for planning for the next cycle. (Which they indicate there will be.) This year the application window was December 1 to March 1. Unless you already had something in the works with your local government, it would have been a real crunch to get an application together. Let’s face it, few people are really going to be working on a grant application during the Christmas holidays.

Should Arts Organizations Sanction Electronic Devices

Let me just preface this entry by saying I am pretty much old school when it comes to attending performances. I don’t have any problem sitting passively in a dark room watching a performance. I don’t have any problem standing in a dark room and moving around as required for site specific performances. Sure, I get a little uncomfortable when performers in elephant masks sit on my lap and put their arms around me, but I am pretty much open to whatever experience the performers are offering me.

But as a person who programs and administers a performing arts facility, my job requires me to acknowledge that not everyone seeks the same experiences I do and I have to pay attention and be open to making changes.

When you go to the movies, you can’t bring in your own food. Not because the theatres don’t allow food, but because they want to control the environment their spaces–namely the food is purchased from them.

I wonder if the same situation exists in relation to the performing arts. There was an article in the Wall Street Journal this weekend about why you shouldn’t text while in the theatre. I actually agree with the points about wasting money, annoying other people, maybe you are the one that is boring, you aren’t in the moment, you wouldn’t text while your lawyer is advising you and you are interacting with machine instead of humans.

But what is the difference between using a cell phone and Concert Companion? Many of those same points can apply, except Concert Companion is developed and supported by arts organizations and foundations. While I am not sure Concert Companion is still active, the most recent article I can find on it is seven years old, it shows that nearly a decade ago orchestras were already thinking of introducing hand held electronic devices people could reference throughout a concert into the performance hall.

Perhaps they didn’t recognize the problems this might cause, including giving license to others in the audience to pull out their own devices for other purposes. My question is, would these devices be welcomed if they were serving the arts organization? If audiences, especially new audiences, showed an interest in using their iPhones to access information about a performance and told the performing arts organization that it really enhanced the experience, would there be more tolerance for the glowing screens?

There was recently a story about Quebecois artist, Olivier Choinière, who as part of his performance piece arranged for people to attend a performance of Moliere’s School for Wives at Théâtre du Nouveau Monde. The 80 people in his “audience” were instructed to hide their headphones until the lights went down and then start listening to a podcast.

“What the audience within a larger audience was then treated to was Choinière’s indignant but humorous real-time commentary, in which he questioned whether the metatheatrical production lived up to the claims, in the promotional material, that the director had found “terrible resonances with our society” (for instance, regarding pornography and pedophilia) in Molière’s 1662 play about a misogynist named Arnolphe who raises a young girl to be the perfect wife.”

I don’t really agree with Choinière’s event and would agree that it was somewhat closer to being parasitical than a performance. Yet, I think it is an interesting concept and I am sure many of you do as well. I can easily imagine arts organizations doing something similar to help guide audience members through a performance. Provided people keep the volume down so their neighbors can’t hear, ear buds are a far less obtrusive alternative to the glowing screens of Concert Companion type guides.

Though I suspect once people starting using the guides, I suspect they wouldn’t be satisfied with just listening and might crave the accompaniment of visual information as well.

So is it okay for people to listen to podcast commentary or look at supporting materials as long as it supports the show, but a invasive practice if someone is criticizing and lampooning the performance? Will ushers back away quietly when they see an approved image of John Cage on a hand held screen, but swoop down if they see someone texting about their physics homework?

Again, to my mind all these devices are extraneous and intrusive. However, I realize many people didn’t have parents and schools that exposed them to the arts (ah, memories of my sister shouting “Mommy, they are naked,” in reaction to dancers in body stockings.) Right now we see the presence of these devices as detrimental to the experience, but there is a fair possibility that if people start developing performance related content, they will viewed as useful tools for educating and enhancing the experience in the near future.

It would be great if audiences eventually got to the point where they could wean themselves off using devices, but once people start, they may expect/seek material to supplement a performance. No guarantee that the material will always be complimentary or under the arts organization’s control.

While it is easy to criticize, to do a good job providing a running criticism, you would have to know the material about as well as you would to provide a running educational commentary. If there are people like Choinière who have enough motivation to create a criticism, there are probably those just as motivated to create a helpful guide. Tough part might be identifying them so you can partner with them (or point audiences toward their material). It might make sense to seek these people out now (or task your education department to generate the material) before you find yourself scrambling to do so in reaction to a Choinière.

As I sit here writing this, I am thinking, “God, do I really want to create an environment in my theatre that encourages people to use mobile devices?” Yes, people are already doing so against our wishes, but do we really want to sanction that activity by providing content for it? If you think there is a good chance someone else might eventually create negative content, it would probably be good to at least start having hypothetical conversations about how you might implement your own program or otherwise constructively react.

Honor Your Ancestors Today

I am rather busy and have fallen a little behind on my reading and pondering for the blog. As an alternative, I thought I would make note of some interesting art.

Today is the celebration of the Qingming Festival for China/Hong Kong/Taiwan and ethnic Chinese in other countries. It is essentially a festival honoring the dead and is also known as Ancestors Day and Tomb Sweeping Day. The festival also marks a transition into Spring: the spring plowing starts, couples start courting, green tea harvested before today fetches a higher price, etc.

There is a famous panoramic painting by 12th century (Song Dynasty) artist, Zhang Zeduan, Along the River During the Qingming Festival measuring 9¾ in by 17 ft 4 in. If that link isn’t working you can view it on the Wikipedia page, though the aforementioned link is much more beautiful.

For the 2010 Shanghai Expo, the China Pavilion featured wall sized animated versions which showed the figures in the painting moving about their day. Cleverly done and quite interesting to watch.

Charm Offensive (Minus The Offensive)

I was reading the Western Arts Alliance (WAA) Spring Newsletter today and there was a letter from Alliance President John Haynes (page 2) giving his view of what audience engagement is really about.

He tells a story of his time as a programming executive at CBS TV when he pretty much had an unlimited expense account and could do just about anything that struck his fancy. He would regularly order pizza delivered to his apartment and he could hear its approach long before it got to the door thanks to the singing of the Neapolitan deliveryman. At one point the delivery man confessed he was having a hard time saving his money because he was attending the opera a few times a week. Haynes confessed in turn that he had never attended the opera, a fact that flabbergasted the delivery man.

“He was shocked. Here I was, living the good life in a doorman high‐rise on West End Avenue, three blocks from Lincoln Center, but bereft of the most glorious creations of mankind. He sang longer and with more feeling that night than ever before. Neighbors I’d never met came out of their apartments. He sang his way to the elevator and was still singing when the door closed.”

The next time Haynes ordered pizza, the delivery guy showed up at the door with two tickets to the opera. Haynes attended his first opera, Carmen, with the pizza deliveryman. He says that he has seen his role as an arts administrator to do for others what the pizza deliveryman did for him; expanding the scope of his experience. “And that’s how I came to conceive of my role as an “arts leader. I’m just the pizza delivery man. ‘Wanna see something cool?'”

The pizza deliveryman was an apt model for the arts community. He was clearly passionate about a segment of the arts. Even though he couldn’t believe Haynes did not go to the opera, much less love it, he managed to express it in a humble rather than condescending way. (And like the arts, he was poor and funded his passion through donations/Haynes’ large tips.)

Of course the challenge we face today is that unlike Haynes, audiences aren’t necessarily won over after one exposure. And many of us are expending great effort in the direction of audiences who are not CBS executives with unlimited expense accounts. Regardless, we do have the same opportunity the pizza man had. We can unabashedly share our passion where ever we go and maybe after repeated exposure, people will start to open up to the possibility of sharing whatever it is that makes us (metaphorically) sing. (Keeping in mind that constantly singing songs from Wicked, either literally or figuratively, is going to make people want to throttle you.)

I realize that since this is filtered through Haynes’ recollection, the pizza deliveryman sounds very charming. Someone else might have perceived him as pushy and elitist. Though I have to think he was indeed as earnest as Haynes portrays him.

The pizza man has had his victory. For the rest of us, another challenge is to be charming as we talk about our passions and avoid making people’s eyes glaze over as we yammer on–or worse, harden as they feel alienated by the tone and direction of the conversation.

Most everyone in the arts seems to be invested in this shared goal, but there are few clear tips circulating about how to accomplish it. Perhaps it is as easy as the “be yourself” advice dispensed about dating. But if that were effective, there wouldn’t be 1,000 new dating articles on newsstands and the internet every week.

I’d suggest more practical and specific advice about diminishing the appearance of elitism might be what the arts needs. But like I said, advice on any sort of relationship doesn’t seem to provide much clarity or instill confidence.

There is a woman at the supermarket I would really like to get to know better as an audience member. However, she seems to think I am elitist snob even though the resale value on her five year old SUV is still more than I made last year. How do I get her to even consider looking my way?

Dramaturgy Is Everyone’s Responsibility

When I was studying theatre as an undergrad and grad student, there was one role in the theatre most of my fellow students never got a clear definition of, that of dramaturg. Most of our professors would wryly answer, “nobody really knows” when asked what a dramaturg did.

There was also a sense of guilt and embarrassment. Dramaturg was one of those positions you added when your theatre had money and seemed fated to be first cut when money got tight. Except the dramaturg tended to work closely with the artistic administration who were naturally resistant to the idea of cutting them so it was usually someone in development or marketing that got cut first.

If you look up dramaturgy on Wikipedia or the Literary Managers and Dramaturgs of the Americas (LMDA) website, you will learn that a dramaturg is a sort of historian/researcher who helps all those involved with a production, from the creative ensemble to the audience, understand the greater context in which a performance occurs.

The reason why no one knows what a dramaturg does is that the role is so generally defined, the duties can vary vastly from place to place.

I explain all this to provide context for the people I am about to quote. If you think that makes me something of a dramaturg, well Amrita Ramanan, the literary manager at Arena Stage would likely agree. She recently posted a manifesto outlining her vision of role of the literary office of the future on HowlRound.

“…David Dower…talked about dramaturgy as integral to a theater company’s thru line, such that every theater maker holds the mission and vision of the art as their ultimate goal even if they explore different tactics on how to achieve them. A marketing manager practices dramaturgy by communicating to an audience to mission and vision of the art through website blurbs, posters and brochures. A development associate practices dramaturgy when they approach a potential funder, carrying and articulating the mission and vision of the art and why it needs the funders support to thrive. A casting director practices dramaturgy when casting a show by supporting the mission and the vision of the playwright’s intent and director’s concept with every person they call in.

This is a variation on the theme I have often touched upon in my blog that marketing is everyone’s responsibility.

This is one of the reasons why dramaturgy is such a nebulous position at many organizations, if it exists at all. The argument can often be made that the dramaturg’s responsibilities are more suitably performed by a number of other departments in an organization. On the other hand, do the directors of marketing, development and the performance have the time to do all the appropriate research? Is having all these people researching the same subject independently the best way to assemble information? The answers depend on the ambitions of the organization.

Ultimately, whether an arts organization of any discipline has someone acting in the role of a dramaturg (whatever it may be called), everyone involved with the organization takes on some aspects of the dramaturg role in the execution of their duties. Each person needs to be skilled in acquiring the appropriate information and putting it into practice on behalf of the production.

Success in this regard will depend on talent and training, but also opportunity. Some of this opportunity will manifest as access to information sources, but as Howard Sherman recently pointed out on his blog, some of the opportunity can be provided and encouraged by organizational culture. “Most every theatre uses the first rehearsal/first reading as a day to introduce the company and the staff of a show, but in my experience, it’s incomplete. I recall being brought into rehearsal rooms, the staff circling the company, seated at tables, as one by one we did the Mouseketeer roll call of our names and titles. There might be a speech…maybe a quick demonstration of the set model – and then we were sent back to our desks to go about our regular business. We were not invited to stay for the first reading, often told that it would make the company too self conscious; I wish that we had been required to stay and listen, that even at the most unformed step, every staffer should be made to be there at the birth of a new production, not just drop by for a wave and a bagel before things got messy. The same should probably hold true for that final rehearsal in the rehearsal hall; it further engages the staff in the creative process, and refamiliarizes the company with a staff that they may not have interacted with for some three weeks. I have heard of some companies that even hold readings of plays long before first rehearsal, with the roles divvied up among the staff – what a marvelous way to connect the staff with what they’ll soon be working on, and to connect the staff with each other.”

I remember years ago reading an entry on Greg Sandow’s blog where he mentioned that those who worked for orchestras rarely attend the performances or come into the office the next morning and talk about the event. I was floored at the time. Given all the acrimony between the administration and musicians at many orchestras these past few years, it has become easier to believe.

Even if people at your organization come in and talk about productions with great enthusiasm, Howard Sherman’s observations show that there are always more opportunities to connect and learn about the projects that can be offered. Even if there isn’t a dramaturg at your organization, sharing the knowledge that individual staff members have collected in preparation for a project can help everyone do their jobs more effectively.

Intrinsic Value As A General Value

Recently there has been a sentiment that the arts community shouldn’t use economic benefits as an argument for supporting the arts. I agree with this because there are a lot of problems with the argument which can weaken your position. The difficulty is that in trying to reframe the argument in other terms, you are fighting a sort of cultural inertia.

Arts Alliance Illinois Executive Director, Ra Joy retweeted lobbyist Dan Johnson who wrote “Instead of using the phrase “I’m a taxpayer” to legitimize a comment about government, we should use the universal phrase “I’m a citizen'”

We have a consumerist mentality which leads us to feel we get a say in how all our money is used and should expect a certain level of satisfaction. Businesses we make purchases from extend money back guarantees to assure our satisfaction so there is a tendency to apply a similar outlook to other areas of our lives. In addition to those addressing concerns to the government, students often use the my taxes/tuition pays your salary argument with their teachers.

The problem is, people often over estimate how much of the cost their share actually covers. Hamilton College recently launched a campaign at their students showing that after February 23, someone else was paying for their education. As most of us in the arts world know, a taxpayer’s share of the National Endowment for the Arts funding is below fifty cents.

And, of course, in many cases the price of a ticket to a performance at a non-profit organization only covers about 1/3 of the cost of the production.

Johnson’s suggestion to use “I’m a citizen” is essentially the argument for the intrinsic value of the arts. It harkens back to the social compact theories of Hobbes, Locke and Rousseau that influenced the Founding Fathers of the United States. (My first major was Political Science.) It is an argument that the government owes us based on the intrinsic nature of our relationship rather than our dutiful payment of taxes.

The influence of money which drives the concerns over the Citizens United decision and those of the Occupy Movement illustrate the problem of equating economic influence with general worth and merit. It is probably time to emphasize intrinsic value in general and not solely in the arts.

With 10,000 Friends Like These, You Don’t Need Enemies

One of the things that makes me cringe uneasily is seeing non-profits running social media “follow me” campaigns where they make the push for the next multiple of 5000 milestone looming a few hundred followers away. Maybe they simply want the appearance of being as cool as all the other kids on the block and show off how popular they are. But to my mind, and perhaps I am erroneously attributing motivations, it appears to be the social media version of “if only they get exposed to our work once, they will fall in love with us forever.”

I should be clear that while I often talk about the “get them in the door and they will won over” reasoning in relation to the arts, I am seeing this practice across the non-profit sector. If the motivation is reaching more people via raw numbers, I think it suffers the same flaw as buying huge mailing lists or extending special offers/programs to get more people through the door. Unless you are making an effort to provide an experience/materials that is relevant to the new people, the effort isn’t productive.

Non-profit organizations are advised to move away from the shotgun approach in their physical advertising and most agree because of cost and recipient resentment over being spammed by snail and email. But social media is both inexpensive and people are choosing to follow you rather than you pushing your material on them. In my view, regardless of how inexpensive a channel of communication is, the goal should always be to have a your information be of interest to a high percentage of those being reached rather than reaching the highest number of people.

Yes it is cheap to greatly augment those numbers of virtual followers, but why are you even making the effort if you have no follow up plans? That’s worse than creating a social media presence just because everyone else is. At least you aren’t actively trying to convince people to buy in to an experience you have no intention of enhancing.

Many of the organizations I follow provide information that is interesting to me as an arts professional, but unless they have 10,000 arts professionals/admirers following them, I doubt most of their followers are as engaged as I. The quality and quantity of one organization’s feed actually dropped significantly after their big push. (Though I suspect the feed was initially created by an intern who left or a staff person who got pulled off the detail because the tone also became decidedly less strident and partisan.)

The other problem is that these “follow us” campaigns encourage existing sincere followers to leverage their relationships with others to bolster your followers. This is akin to asking board members to open their address books to solicit donations from their friends, albeit less intrusive and garnering even less personal investment.

Ask people to evangelize for your organization, by all means. But if you are flogging them everyday to help you reach a specific goal, the number 10,000 has as much relevance to the well-being of your organization as January 1, 2000 had to the end of the world.

If you know most of your followers aren’t going to pay attention and decide not to write to their interests, why the heck did you make so much ado updating the countdown every couple hours for two weeks? If your social media site wasn’t envisioned as a tool to provide information to interested parties and strengthen your relationship with them why does it exist?

I will be the first to admit that I am not using my organization social media sites as often and effectively as I would like. But when I do issue updates, it is to celebrate the success of partner organizations/artists, make followers aware of grant opportunities, national issues with the arts and artists with whom they may be unfamiliar. Yes, when we have a show coming up, I am linking to videos and online stories about the artist, but we aren’t having a show every week of the year.

I know that a large segment of those following are positively inclined toward the arts as both consumers and practitioners. Many are not make the decision to attend a show, but their knowledge and general attitude toward the arts can be positively influenced by all the information we post.

Foundation Data Wants To Be Set Free!

Last week Lucy Bernholz posted a collection of links on Philanthropy 2173. One of these was a video of a talk she gave last June on how the information foundations collect is as important to non-profits as the money they give.

She notes that foundations end up being huge repositories of information about successful activities in our communities and across the nation. In the best scenario, these projects get funded once and then filed away in the archives. In the worst scenario, they just get filed away.

As a result of their granting activities, Bernholz notes, the foundations know a whole lot about whatever their areas of interest are. But because the data hasn’t been aggregated into a usable form, even the foundation may not be aware of just how much they know. She advocates for making that data readily available so that groups can collate the information and make everyone aware of just what exactly is going on, what is needed and what the costs of delivering services are.

Bernholz uses the example of looking at all the requests made to Donors Choose, combined with what foundations are funding and the Race To The Top programs to learn exactly what is happening and needed in classrooms.

According to Bernholz’s post last week, there has been some progress since she gave her talk in using non profit data to help organizations.

To my mind, such transparency would probably also promote much more accurate reporting by non profits. It has been noted that grant reports have a tendency to be idealized. All the goals are met or exceeded and there are no challenges or unforeseen problems causing a deviation from the proposal. A system which files such information away and forgets it perpetuates this practice.

However, if the information is out there and circulating and people are repeatedly contacting you to find out how you designed your programs to achieve such wonderful success, there is greater pressure to have your results more closely reflect reality.

If Only It Were This Easy To Add Sugar and Spice To My Acting Ability

There was a story in FastCompany last December about a company called uFlavor which will allow you to custom mix soft drinks both online and through their vending machines. You design everything from the exact percentage of each ingredient to the label on the bottle.

Since relatively small changes in ingredients can determine how you experience food flavors–what immediately pops, what lingers in the mouth–the granular control uFlavor offers with its ingredients can yield myriad results.

I was trying to figure out if there was some way technology could do the same for the arts, but I couldn’t quite imagine a way to do it. You really can’t try out different line readings for a play on a computer to determine which one is best because the subtleties each actor can bring to the performance are quite different. The same with dancers and singers.

Even though there are similarities in that subtle differences in food flavors and performances can vastly impact the perceived quality of the product, good performances are not so easily manipulated for manufacturing. It appears Baumol’s cost disease may maintain its hold on the performing arts a little bit longer short of performers being digitally manufactured a la the movie S1m0ne.

However, apparently programs like Adobe’s Photoshop and Illustrator have provided an opportunity for visual artists to evaluate choices. Even if they don’t use the software to produce an end product, I have been told by visual artists that they use them to vet their choices before they start painting/drawing/etc.

When I first heard this I became concerned that artists using this technique would lose their mastery of materials. I am sure a number of insights have come from things unintentionally mixing. Or when artists, frustrated that their materials won’t behave the way they want, have added a little bit of this and that with some occasionally rewarding results. There are also obviously differences between a computer screen and real life, but an experienced artist will allow for that.

But on further thought I realized that by providing artists a quick sense of the results, these programs gave artists much more time to experiment.

I mean, I am old enough that I started out writing on typewriters. Even though it may not seem that way all the time, the opportunity that word processors provided to edit, re-edit, re-order and incessantly revamp my words has made me a much better writer than I would have been had I had to continue to use a typewriter.

So as video and audio processing continues to improve, it may not be long before we start to see tools for playwrights/choreographers/actors/directors/designers to use to evaluate dialogue, choreography, blocking, line readings and how performers might interact with lighting and set design. It will certainly not be a perfect depiction of the real life results, but it may provide these people much more time to experiment extensively with ideas.

iPad Will Make Your Performance…Forgettable

One option for preserving the performing arts is often mentioned is a greater use of multi-media either in a performance or as a medium to transmit the performance. However, reading an article on Time magazine’s website (h/t Tyler Cowen, Marginal Revolution) about how it is more difficult to remember things you read in electronic format versus paper format, I wondered if moving to electronic media might be a disservice to the arts.

Second, the book readers seemed to digest the material more fully. Garland explains that when you recall something, you either “know” it and it just “comes to you” — without necessarily consciously recalling the context in which you learned it — or you “remember” it by cuing yourself about that context and then arriving at the answer. “Knowing” is better because you can recall the important facts faster and seemingly effortlessly.

“What we found was that people on paper started to ‘know’ the material more quickly over the passage of time,” says Garland. “It took longer and [required] more repeated testing to get into that knowing state [with the computer reading, but] eventually the people who did it on the computer caught up with the people who [were reading] on paper.”

The thought is that spatial context is very valuable in helping us to remember things. We recall where places are physically located based on landmarks. Though it may seem hard to believe it can be that significant a factor, we are better able remember information because we have a sense of where it appeared on a page. E-books don’t have that sort of physical context.

In addition, apparently size matters as well.

“He says that studies show that smaller screens also make material less memorable. “The bigger the screen, the more people can remember and the smaller, the less they can remember,” he says. “The most dramatic example is reading from mobile phones. [You] lose almost all context.”

Based on these findings I wondered if the arts might actually seem less relevant if digital media was the only way to access it. While a performance obviously loses its impact when it is not seen live, it may quite literally be less memorable when viewed on a smaller screen as well.

I would be interested to learn if there are studies comparing the experiences of people who watched a movie in a theatre vs. on a television vs. a small screen. (I am sure movies watched on airplane seatback screens will be memorable or forgettable due to myriad factors other than screen size 😉 )

Will movies seen on a very small screen be less memorable because the distances between people and things are so compacted? Desperate lunges to save someone may make less of an impression when reduced to fractions of an inch. Panoramic shots of gorgeous landscapes may pass by unnoticed in small scale.

Digital media may increase your reach by giving you access to a larger distribution channel, but if the scale makes it difficult to distinguish your product from thousands of others, you may have to question its worth.

You may basically be in the position you are now with YouTube where everyone posts something in the hopes it goes viral. I am sure YouTube won’t always be the standard, but if you can use it to test things now. Watch a video on the largest computer screen you can find and then watch the same one on a cell phone screen and judge the effectiveness. Better yet, watch the smaller version first and then watch the larger and see how much you may have missed just in terms of emotional expression.

Info You Can Use: Short Term Space Naming

I apologize for not making an entry as usual last Wednesday. I was deeply involved with a fund raiser that evening. So far we have seen some positive results which I would attribute to a combination of our approach and the environment we created that evening. I thought I would relate some of what we did and maybe some of you might find elements you can use.

As I believe I have mentioned before, we are planning a renovation of our theatre facility. Our development officer was thinking about naming rights for some of the spaces and had an interesting idea.

It is often very difficult for someone to get enough money together to name a space in perpetuity. However, they might be interested in naming a space for five years at a fraction of the cost of a life time naming. Once they had committed to that, they might be more open to the idea of a permanent naming via an estate gift or other method. The arrangement is that the 5 year will go into our donation account for us to use in the short term and the permanent naming will go into an endowment.

After discussing this idea with our leadership, she had lunch with a long time supporter of the theatre to run the idea by him. He was very receptive of the idea.

Our next step was to invite people to a lunch brain storming session about the renovation and how we might support it. Our concept was to float this naming idea but also see if anyone had suggestions to refine it or even replace it with a better idea. Although only a fraction of those invited attended the meeting, those that responded with regrets expressed some excitement for the possible renovation and gratitude at being invited. Those who did attend expressed a fair amount of enthusiasm about our plan.

Next we sent out a letter to the same mailing list telling everyone we had held the meeting, came up with some new ideas and would be holding a campaign kick off event so watch for the invite. We sent off the invite a few weeks later.

We designed the kick off party to play to our strengths. We held the event on the stage which most of our audience and supporter had never been on. We had artist renderings of the renovation and a sample theatre seat for people to sit in. (The people at the brainstorming session actually got to provide feedback on a number of seat samples before the architect had to send them back.)

The musicians were located on the orchestra pit which had been raised to the stage level. To watch the musicians, the audience had to look out toward the empty seating area. In effect, the roles were reversed with the artists in the physical position the audience usually occupied and the audience was on stage which the artists usually occupied.

About a half hour in, at the end of a particular song, a flash mob which had slowly been infiltrating the party started to perform, stomping, singing, banging objects, etc. They moved downstage to perform a song and physically advanced on the audience so that they would move clear from an area of the stage where we intended to perform. (We also instructed the caterers not to circulate with food below that line so that people wouldn’t linger there.)

Some child performers were introduced and got the whole audience (supplemented by some of our flash mob) involved in a call and response. Then they launched into a wild performance singing a rap while fabric was dropped from the ceiling and three aerialists came running out, climbed up and performed. Near the end of the piece, confetti was dropped so it swirled around the aerialists and down on the audience. Staring up at the aerialists, the audience got to witness the use of some theatrical mechanics and techniques they had never seen before.

Then while the energy was up, we talked about the theatre, the renovation and the short term naming plan. We already had a person lined up to sponsor our Green Room for 5 years so we had him speak and presented him with the plaque that will be mounted outside the Green Room.

After that, we distributed information about the naming opportunities and I gave tours of the facility to those who hadn’t really ever seen it. Unfortunately, like a groom at his wedding, I didn’t get to eat any of the food I paid to have served.

However, our efforts have already seen some additional successes. One woman called back to our development officer that evening after she left the party to express interest in sponsoring our lighting booth. Another contacted the development officer this week about the women’s dressing room. I have to credit these events to the donor who sponsored our Green Room as much as anything we did. I don’t doubt that his generosity provided a catalyst for the others.

These short term naming opportunities aren’t really going to be enough to help us with the renovation efforts. Though they can cover buying lobby and green room furniture and various appliances we might need. Not to mention it adds a little to our operating funds. While there is a lot of good energy and interest surrounding the program, my guess is that we will probably need to see a renovation start within the next five years to sustain people’s enthusiasm.

Mini-Granting Is Awesome

It may just be serendipity (or you know, Google controlling my every life experience) but I keep hearing about this group called the Awesome Foundation. First it was a story about the Seattle chapter and then a few days later, while listening to the radio I discovered a new chapter was opening right here in my city.

The Awesome Foundation concept is sort of a mix between micro-granting and investment clubs. Ten people get together and commit to donating $100 every month. Then they distribute $1000 monthly grants. There isn’t a lengthy application process and you don’t have to be an established charity. If you have an idea and $1000 will help you get to the next step, they want to hear about it.

They draw a distinction between themselves and most granting organizations.

“The Awesome Foundation does high-frequency, low-stakes grant-making. Most grant-making institutions do high-stakes, low-frequency grantmaking. They often think big about initiatives and form multiyear commitments with their grantees. They give quarterly, twice a year, or only once a year. There’s a lot of pressure on everyone involved, from the applicant to the grant winner to the institution’s program officer to the board of directors.

The foundation’s success has to do with the simple formula. It’s not like big charity where the experience of being a donor is that you give money and aren’t sure where it goes. Our trustees know where the money goes. They’re really invested in the success of these small projects.”

This resonated a little with a post Diane Ragsdale recently made about funding decisions on her Jumper blog.

It’s time to start asking ourselves the disruptive questions. Does it make sense to subsidize large resident theatres and not commercial theatres? Does it make sense to subsidize professional theatres and not amateur theatres performing in churches or high school gymnasiums? Does it make sense to subsidize those that are most able to garner patronage from wealthy, culturally elite audiences? […]

We’re rather protectionist in the U.S. nonprofit arts sector because we know, or at least suspect in our gut, that if we start measuring intrinsic impact—testing our assumptions about the impact of the art we make— we might find out that there is greater intrinsic impact from watching an episode of The Wire than going to any kind of live theatre. Or we may find that small-scale productions in churches or coffee shops are just as impactful (or more so) than large-scale professional productions in traditional theatre spaces. Are we prepared, if we find this sort of evidence, to change the way we behave in light of it?

It made me think that programs like Awesome Foundation might contribute to the prototype for a new funding model where funding is directed to more of these smaller scale efforts. This is the sort of thing existing funders probably know they ought to start to do but haven’t found the will and the way to do it. Once small scale funding models like Kickstarter, Kiva and Awesome Foundation reach a critical mass, then it becomes easier for everyone to say that clearly their practices should be shifted in this general direction.

What If I Had Only….

One of the perennial challenges arts organizations face is attracting a younger audience and the tendency of audiences to commit so late that you wonder if there will be one for your event at all. According to a recent blog post by Priya Parker (which includes her talk at TEDxCambridge on the same subject), this is a result of a paralysis millennials feel when faced with so many choices. There is a fear of missing out on a better option.

Parker has conducted many interviews during her research in which respondents discuss the paralysis they feel at the prospect of making the wrong choice.

“Am I setting up my adult life to be the way that it could optimally be?” one of my subjects asked aloud, speaking of her general approach to life decisions. This subject explained how FOMO could even invade the pursuit of a spouse: “On the personal side, there’s this fear of ‘Am I committing to the right person?’”

More and more, particularly among those who have yet to make those big life decisions (whom to marry, what kind of job to commit to, where to live), FOMO and FOBO – the “fear of better options” – are causing these young leaders to stand still rather than act. “The way I think about it metaphorically is choosing one door to walk through means all the other doors close, and there’s no ability to return back to that path,” one subject told me. “And so rather than actually go through any doorway, it’s better to stand in the atrium and gaze.”

Those with the most options in this generation have a tendency to choose the option that keeps the most options open. Wrap your head around that for a second.

Many of us watch the choices of our peers and predecessors with a blend of admiration and anxiety. What seems to afflict this cohort – more than the political strivings or existential angst that defined earlier generations of elites – is a persistent anxiety about their might-have-been lives, about the ones that got away.”

I don’t think it is much consolation for art organizations to know this is something of a personal problem because ultimately, your audience’s problem is your problem. But once you have created an appealing work, communicated the information through appropriate channels and made it easy for those last minute decision makers to gain admission to your event, there may not be a heck of a lot left to do but watch and wait.

Obviously, this also has some implications about the development of creativity, a quality that seems to be receiving greater amounts of attention. It was apparently the a cover story of this weekend’s Wall Street Journal Weekend Review. Cultivating creative ability requires a lot of trial and error, especially the error part. You get better by learning from your mistakes. If Millennial are risk-averse, they may be too reluctant to commit themselves fully enough to make great creative strides.

In fact, in her TEDxCambridge talk, Parker mentions a number of related practices that inhibit creativity. One in particular was valuing success over mastery where when given the choice of spending two hours networking over coffee or two hours working on honing their artistic abilities, “they will always choose the coffee.”

Granted, every generation has been accused of being less accomplished than the generation before. Though that is usually by the preceding generation, Parker is speaking about her own generation. In the context of so many sources saying creativity is important, it will be worth paying attention to whether this approach to life will ultimately be a problem for the Millennial generation.

Unrelenting Pursuit of Excellence

I am a little caught up with life issues but I noticed a movie I saw at the Hawaii International Film Festival last October is opening in wide release this weekend and I wanted to mention it.

Jiro Dreams of Sushi is a documentary about Jiro Ono, regarded as the world’s best sushi chef. His was the first sushi restaurant to be awarded three Michelin stars. I don’t particularly like sushi but it was well worth seeing this man’s artistry depicted fifteen feet long on a movie screen.

Jiro has never been satisfied with his accomplishments and always pushes to do better even at 85 years old. He has personal relationships with his suppliers, many of whom adhere to similarly high standards. His rice supplier won’t sell the type of rice Jiro uses to anyone else because he feels they don’t know how to cook it. It actually requires cooking under very high pressure to achieve the results Jiro does.

As I watched the movie, I thought about those in the arts and culture industry and wondered who among us is willing to labor in obscurity perfecting our craft. To achieve what Jiro has, you have to be willing to pursue perfection for its own sake alone and not for recognition in any form.

How long before you compromise your vision or give up in the absence of supportive feedback? How many people have sustained their drive whom we have no knowledge?

There is certainly an argument to be made against the type of single mindedness Jiro exhibits. There have been some less than positive outcomes. Yet it is the sole factor upon which his success is based.

Transcending Expectations

Back in December I wrote about the production of First Person: Seeing America we were hosting. I had described it as something of a live documentary with the narration, images and music all being performed in front of you rather than having the narration and music underscore the images as it might in a documentary on the History Channel.

The performance occurred this past weekend and it was just as terrific as I anticipated. They did an outreach service for the school today where they explained the process they went through in picking the text, music and images from the thousands of available choices. I was pleased that even with the limited exposure the audience had to the content of the show today, they experienced enough to realize how moving some of the pieces were even for the artists. One of the questions asked was whether the artists gave each other the time they needed to work through their emotions when they became affected by them.

But now that the show is over and the group has moved on, I can confess my embarrassment at mistaken assumptions. The production features NPR talk show host Neal Conan, actor Lily Knight and chamber music group Ensemble Galilei. I loved the concept of the multi-media production from the moment I first heard about it. I was disappointed that one of my consortium partners had managed to grab the show before me. Our geographic proximity precluded my being able to present them. I was pleased when he approached us to partner with him on the production. Yes, I wasn’t his first choice of venue, but who cares.

The mistake I made however was thinking that the production was brainchild of Neal Conan. I just figured the guy with the current affairs radio talk show would be the one who pulled people together to create a history based multi-media production. I mean, a group focused on performing something as staid as early music wouldn’t be creative enough to put a production like this together, right?

Actually, yes.

I spoke to group member Carolyn Anderson Surrick and she said that the initial idea came when she saw a phone card with pictures taken from the Hubble Telescope in a shop. She realized that the images were in the public domain and thought she could do a better job using the images than put them on a phone card. Their first project, A Universe of Dreams, brought poetry, music and images from the telescope together.

Their next project, First Person: Stories from the Edge of the World, used images from National Geographic in a piece about exploration. The current piece, First Person: Seeing America, deals with American history. While Conan has been involved with each of these projects, it was Ensemble Galilei which initially conceived of the idea.

I mention the show because this is probably a good example of how arts groups need to transcend expectations in order to make progress these days. Ensemble Galilei didn’t reinvent themselves or really compromise their identities to accomplish this.

Surrick said they played to the strengths of the ensemble which is early music and Celtic. She said people suggested they do a piece about the Works Progress Administration (WPA) but they felt it would be necessary to have more jazz oriented music to do it correctly. While they might be able to fake it, whatever they played wouldn’t elicit the same frisson experienced when the appropriate music and text came together.

I will acknowledge that one of the biggest drawback with transcending expectations is that you also transcend an audience’s familiar frame of reference. As I mentioned before about shows that shared this quality, you have to work all the harder to explain your new approach in the small window of attention people allow you.

In this instance, some creativity with the show description, the name recognition of Neal Conan and Ensemble Galilei with their respective fan bases brought in respectable ticket sales. But we doubled our sales in the 48 hours after a two page spread appeared in the weekend section of the newspaper. Once people invested enough time to read about the show and understood the concept, they really became interested.

Info You Can Use: Many Views of Shakespeare

Ah March, when a young man’s thoughts turn to love…or backstabbing betrayal. Those cynics among us might says love and betrayal are pretty much the same thing. However, I was mostly referring to the Ides of March upon which day Julius Caesar was famously assassinated. That fact might not be widely known if not for Shakespeare’s play, Julius Caesar in which the warning to “beware the ides of March” is discussed at some length.

Or was it Shakespeare’s play after all? Shakespeare’s authorship has long been debated and the details which have lead people to believe one way or another can be hard to keep track of. However, last year Blogging Shakespeare created a page to help people understand the controversy a little better. 60 Minutes with Shakespeare provides 60 one minute answers to questions about Shakespeare’s work. (Actually, 61 minutes. Prince Charles has a one minute special guest commentary of his own.)

As you might imagine, most of the segments on Shakespeare’s authorship of the plays refute the notion that it was anyone but he who wrote them. While it is difficult to answer a complicated question in one minute, the segments provide a good starting point to understand the culture and practices of Elizabethan England.

In particular, I think the page provides a good introduction to Shakespeare for people who aren’t familiar or comfortable with his plays (and enlightening for those who are). The tidbits of information help to humanize a figure whose very name is imbued with a deitific aura.

In presenting the arguments about Shakespeare’s authorship in this format, it makes the works even more intriguing. It is easy to gain a basic understanding of all the arguments. It is amazing how many different elements people use as evidence to challenge the authorship and the number of alternatives authors and collaborators that have been proposed. Everyone from Mark Twain to Sigmund Freud and Henry James are cited as having weighed in on the subject.

While literary scholars will have a deeper understanding and much more to say on the subject, the average person can gain a general enough understanding about the topic to identify the elements being questioned when watching/reading one of the plays. Thanks to the short one minute format, you can view a play and then come back to review a specific topic in the context of your experience.

I was left wondering why there are not any similar controversies surrounding some of the great composers. Other than the discredited claim perpetuated by Mozart’s widow that the music came whole cloth from his mind and he never revised or rewrote, I wasn’t aware many refutations of composers’ creativity.

After a little searching, I quickly discovered some questions have been raised about whether Haydn and Mozart wrote everything attributed to them. However, there isn’t much written and I am not sure how much credence the theory has been given.

There is barely anything I could find written on the topic compared with the theories about Shakespeare. I don’t know if this is a reflection of some differences between the way music and plays are composed and performed or simply that the controversies in music have failed to capture popular imagination as well as Shakespeare’s.

Big Data May Be En Vogue, Little Data Still Has Plenty To Offer

Apropos of my post yesterday about using big data to customize information to the interests of individuals in your community, I happened to come across an interview with Jamie Bennett who is chief of staff at the National Endowment for the Arts. (Or maybe it wasn’t coincidence and Big Data Big Brother conspired to bring it to my attention based on yesterday’s post!!!)

One thing I realized upon reading Bennett’s interview is that I may not have been clear it is already possible to offer sophisticated interactions with patrons without access to Big Data. I had forgotten that Nicholas Hynter has the membership staff at the National Theatre in London email patrons and suggest that based on what the theatre has observed about them, the patron may want to skip the next show. Obviously, you need to have the staffing and resources to do this sort of thing, but it is certainly within reach.

Another emerging option is sites like Culture Craver, the site upon which Bennett’s interview appears. Only available in NYC at the moment and still in beta stages, Culture Craver, aims to do for arts and culture what Pandora does for music and suggest events that you might like based on comparing your history and stated preferences with those of others with similar tastes.

While the interview would naturally be oriented toward the types of situations in which services like Culture Craver might be useful, I have to admit to being surprised by an anecdote Bennett related about how self-segregating audiences can be. He mentioned that RoseLee Goldberg who runs the visual and performance art oriented Performa festival often features the same artists who appear at the theatre oriented Under the Radar festival.

She was asked to speak at the Public Theater about some of the artists that she had presented who were also Public Theater folks, and she did a poll of the audience, and said, “Who here is a visual arts person?” And there was nobody. And if you asked that same question about those artists at a Performa audience, it would be all visual arts people and there wouldn’t be any theater people. They’re consuming the same thing, and yet the audiences don’t cross-pollinate….

I’ve begun asking myself, “Why have we drawn that circle? Does it have meaning? Is there something that the arts all have in common with each other? Is painting part of the same cohort as theater? Is dance the same cohort as music?” I believe it is. I’m still working it out in my mind — to have a well-spoken philosophical rationale for this, but I believe it is something. I think creating a real community within that, and not saying, I’m a contemporary dance company and I have nothing to do with classical dance, let alone a museum, I think harms us, and if we saw ourselves as a larger community and worked together that way, I think we’d all benefit tremendously from it. So, figuring out a way to conceive of ourselves as a sector and operate as a sector and realize that more is more. If somebody comes to see something at another theater, that’s ultimately good for my theater, because it’s creating a new audience, it’s building an audience, it’s building an informed community.

Bennett doesn’t lay all the blame on audiences for not being more adventurous. Arts organizations are responsible for propagating these distinctions and communicating them to patrons in various ways. With all the surveys I have read about arts attendance, I don’t recall any findings that definitively observed a significant degree of inter-and intra-disciplinary self-segregation among arts organizations, but it doesn’t mean it isn’t happening or at least that audiences aren’t moving in this direction.

If it is the case, then services like Culture Craver, perhaps in the form of smart phone apps, might become increasingly valuable for arts organizations. Something that says, “hey you trusted us for 25 theatre performances, trust us when we say you’re likely to enjoy this dance piece” can help diversify audiences if they aren’t.

I am just thinking back to the post I did early last month about how members of Gen Y trust the online opinions of total strangers over that of family and friends when I wonder if this isn’t an area to which we should pay close attention.

You’re Sharing Too Much Information About Me With Me

We are planning a reception next month so a few weeks ago we were checking the website of a printer we often use for postcards to get pricing for invitations. The next day I got a call from an account representative saying he saw we had accessed the website and wondered if there was anything he could help us with.

Now it happened that I had been frustrated by the fact they only printed in batches of 500. We needed about 650 and I didn’t want to be in the position of having to throw out 350 invitations. He was able to arrange for a print run of 650. By paying attention to the activity on their website, his company was able to meet my needs and get my business.

But I tell you, I was a little creeped out. In the future I will probably be mindful of how I visit that website because I know they are watching. Maybe in 5-10 years this sort of response will be so prevalent I won’t think anything of it, but right now it makes me uneasy to know that my visits are being so carefully monitored.

Forbes just had a piece about a similar situation with Target. The store monitors its customer’s purchases and is able to customize the coupons it mails to their homes. As a result, they were able to figure out a teen age girl was pregnant before her parents knew. The store got an indignant call from the girl’s father who later apologized when he discovered the truth.

Target is now more circumspect about how they print their coupon books. Forbes quotes an interview given to the NY Times,

“Then we started mixing in all these ads for things we knew pregnant women would never buy, so the baby ads looked random. We’d put an ad for a lawn mower next to diapers. We’d put a coupon for wineglasses next to infant clothes. That way, it looked like all the products were chosen by chance.

“And we found out that as long as a pregnant woman thinks she hasn’t been spied on, she’ll use the coupons. She just assumes that everyone else on her block got the same mailer for diapers and cribs. As long as we don’t spook her, it works.”

I am sure Target isn’t the only ones doing this leaving me to be paranoid about whether a promotion that resonates with my interests is a coincidence or a calculated insertion by a company.

Thomas Cott recently linked to a McKinsey Quarterly article (registration required) about how in the era of Big Data, arts organizations are lagging behind. I am sure the main reason is lack of funds to collect and process the huge amount of information required to create a profile of the local community/audience. I am also sure that it won’t be long before it becomes affordable to purchase the services/information from a company.

The thing I wonder is, now that arts organizations have started to realize how important it is to engage with their community, will they settle for a tool that allows them to create the illusion of engagement? I want to be high minded and idealistic, but my guess, given the style of marketing most of us currently or recently have engaged in, is yes.

We all know that it is a lot easier to send out materials we hope will appeal to people than to take the time to interact with them individually. If the opportunity to deliver content which data analysis says is highly likely to appeal to people is more affordable and less labor intensive than direct engagement, aren’t you going to take it?

Of course, to retain people as patron/volunteer/participant, you will have to engage them as a distinct individual. Otherwise people are going to realize that while it seemed as if you understood what they liked from the information they received, it is clear from the experience provided that is not the case.

While the budget administrator side of me hopes that day comes really quickly, the idealist side of me hopes it takes a long time for the price of Big Data services to become affordable so that we are forced to engage with our communities.

The practical side of me wonders what the hell the idealist is thinking. Why should the non-profit arts sector hold itself to such a high standard and intentionally take the road less traveled when all the companies competing for our communities’ time and attention aren’t the least concerned about such things.

Arts Funding and Diversity in Oregon

The Oregonian reported this weekend that the city of Portland would start to tie arts funding to the diversity of the art organization’s board, staff and ultimately audiences.

Specifically, arts groups will be asked to increase the ethnic makeup of their staff, boards and contractors. Their audiences, too, may become more diverse through marketing and outreach. Organizations will also be expected to spend more of their budget — 30 percent being the ideal — on communities of color.

It appears the hope is that by shifting the composition of the board and employees, the type of programming will shift to be more inclusive. Though I think there is some potential for problems, I appreciate the intention behind the plan. Change the culture of your city through its arts and cultural institutions. The arts and culture community is probably a good place to start with such efforts because they are likely to regard the goal as a worthy one.

There are some practical problems as mentioned in the article. First, federal law prohibits making hiring decisions based on race.

Another problem noted is the lack of resources arts organizations have to perform the assessments and programs to which the money is tied. That said, the article notes there are plans for a new levy to fund arts organizations and arts education in the schools. This is encouraging because it acknowledges that the arts require a more supportive environment in which to operate and pursue these programs.

One thing I am most concerned about is that the programs offered to communities of color be appropriate to those communities and not simply extensions of activities which appeal primarily to Caucasian audiences. While some programs may be equally well received by all audiences and it is just a matter of making them more widely accessible, we already know that the demographics who have traditionally comprised arts audiences don’t view traditional arts programs has having relevance to them. There is a good chance that people outside of those demographics will perceive the programs as even less relevant to them.

Designing a program that is meaningful to different communities is possible. It just takes additional time and resources, two things arts organizations have in short supply. It is much easier to use a similar approach in all instances. Is there enough funding being offered by the city of Portland to make it worthwhile to customize programming?

However, since many arts organizations currently have no choice but to change their approach to their audiences and communities if they wish to continue operating, perhaps this is the most suitable time to implement this policy. If you are struggling to discover how best to engage your community, you might be open to considering expanding the definition of your community.

Do you think Portland’s plan can succeed? Not all the guidelines have been set, but do you think this is the correct approach.

One last thing to ponder. In the article Mayor Sam Adams is quote talking about the criteria they will use.

“Adams says organizations shouldn’t be intimidated by the measures. Increasing racial diversity on staff and boards and spending more money on communities of color will be just two of several factors that determine public funding. And when they are used, they’ll be interpreted flexibly. Different groups face different challenges, he says. “

I felt a little relief knowing there wouldn’t be a hard benchmark for funding. I think there has to be flexibility. On the other hand, I am a little concerned about how flexibly the criteria will be interpreted. It is one thing for private foundations to favor the same organizations with large amounts of funding. But there needs to be a higher degree of equity and transparency in the process of disbursing public funding.

Better to have clear guidelines from the outset about the type of outcomes are valued by the funding program than to sanction loose interpretations which allow the rationalization why an organization should be funded.

My perception is that this is the toughest part of funding. How do you allow for both a small organization that works with the same 20 people once a week for 9 months and a large organization that reaches 20,000 people once in the same time frame? Which is valued?

Now throw issues of race/ethnicity in as a factor and it becomes more complicated. (Yes, I am aware that diversity encompasses more than just race, but race is generally the most volatile aspect and is one of the stated criteria.) The stakes become a lot higher when you say racial composition matters and people can see where the money is going. If a medium size organization increases diversity by three on their board of ten and a large organization only increases their diversity by one on a board of 25 and the latter gets more funding in proportion to their budget, what will people think?

Does it matter that the one person on the larger board is more influential than the three on the smaller board and will potentially increase the reach and effectiveness of the organization? Well, I guess it depends on the way the funding criteria is written.

And as I said, with race as a measure, the criteria needs to be very clearly written as do the awards panel’s justifications. Leave too much ambiguity in the rules or the funding justifications and you open the whole process to accusations of racism, raising tensions rather than alleviating them. Funding for the arts is enough of a political issue as it is.

An Idea Eight Years In The Making (And Hopefully Not Nine)

Thursday is the 8th anniversary of this blog. I made my first post on February 23, 2004. I wouldn’t normally call attention to an oddly numbered anniversary (though 8 is considered auspicious in China), however an idea I mentioned in my second post may come to fruition. Actually, the bulk of the idea was expressed in a letter to Artful Manager Andrew Taylor which ended up printed on the Artsjournal site.

In that letter I suggested that arts organizations emulate the overtly proselytizing comic book Chick Tracts. While I am generally offended by the tracts, I appreciate their use of illustrations to catch interest and their portability which lend themselves to easy distribution by handing them off to friends or leaving them in public places. I had suggested using the same format, albeit with a less heavy handed approach, to distribute information about the arts.

That idea has been percolating in my mind as I waited for the opportunity to put it into action. That opportunity seems to have presented itself.

If you recall on Monday I mentioned how I haven taken advantage of the enthusiasm my assistant theatre managers have brought to the job to implement some of my ideas. Well this is one of them.

The current assistant theatre manager had an idea to assemble a Student Media Art Collective (SMAC – her idea) to help us promote the performances at the theatre. Our intention is to have discussions about promotion, techniques and art in general. In time we hope to bring in some guest speakers to talk to the group about various topics. I have pretty much left it up to her to organize and run. I just approve the purchase of pizza, distribution of comp tickets and show up at the meetings.

I have to say, I have been pretty impressed with the way she has run it. Even though we want these people’s help promoting the theatre, she hasn’t really mentioned that at all. What she has basically done is created a place for people to meet, eat pizza and talk about their ideas. Today she had us drawing things on file cards and post-it notes.

We have only had two meetings. Between the first one two weeks ago and the one we had today, two of the people have already started collaborating on a project together. They aren’t ready to talk about it yet. From what I have glimpsed of the proposal the one guy wrote, it seems to be some sort of fictional speculation about the origins of chess as a game.

I like the energy that is developing so far. We have provided a forum for these students who are predominantly visual artists that hasn’t been available before. I think it has been good that we have let the participants talk about their ideas rather than pressing our agenda. It has helped people feel comfortable and share their goals with the group.

I had discussed my idea to emulate the Chick Tracts with the assistant theatre manager about a week ago and while I wanted to mention today, I decided to follow her lead in regard to whether we asked them to do something for the theatre. Near the end of the meeting, she invited me to share the basic concept with the group and a number of them really liked it. During the mingling at the end of the meeting, a few approached me with the ideas they had. I was surprised that many of them were interested in producing a hard copy format rather than a digital manifestation as I had suggested. Apparently having something physical to hold is valued a bit more than I had guessed.

I will follow up by sending out some links to some websites that might provide as basis of inspiration for my Arts Tracts. Then I will step back and see what happens in the next two weeks before we meet again. Hopefully something will have been produced by this time next year.

What Values Matter In Arts Grad Training Programs?

This weekend Scott Walters quoted an extensive comment made on another blog about the value of MFA acting programs. The gist is, students are ill served by the programs which need to focus on training students for 21st century opportunities.

This struck a chord with me because I had recently read a Fast Company article about how UC Berkeley’s Business School started to screen applicants based on whether they embodied the school’s core values. The school had decided to embrace these values in the interests of creating a “reduction of overconfidence and self-focus, which are perceived to be excessively present among the business graduates and leaders of the top business schools.”

At the time I read it, I was idly wondering if arts training programs at the master level might do something similar to address any perceived (and real) problems with those they graduate. It had been a long time since I was in grad school so I didn’t feel I knew enough about the state of things write a post about it. Having read Walter’s recent post, I am no more certain than before since it is the view of a single unidentified commenter. I do feel fairly confident in assuming that, as with most things, there is room for improvement.

I will readily admit that given my ignorance of the state of things, I don’t have any concrete suggestions about they might be done differently. I will say that one thing that stood out in the Fast Company piece was that Berkeley-Haas instituted significant changes in their program based on their stated values and then required their applicants to adhere to them.

Most remarkably, they are not simply communication tools but drive operations from the curriculum, research priorities to staff programs, and faculty hiring. The curriculum, for example, has been extensively revamped in order to introduce elements of creativity, innovation, collaboration, ethics, and social responsibility.

They made sure they embodied the values before they required the students to do the same. It would have been much easier for them to decide to implement the change by altering their admission criteria and assuming that choosing the right students would result in producing the right graduates. But that is less likely if the infrastructure surrounding the students doesn’t emulate and reinforce the values the school wishes to cultivate in its graduates.

Successful realization of any goal is easier for any entity if all members are aligned toward attaining it. Probably the most powerful thing an arts training program can do to convince applicants that it can prepare them to ply their craft in the current environment is to point to a major realignment of priorities to that end.

As the commenter that Walters quotes, SayItLoud, notes, theatre training programs often cite successful graduates and places their students have worked or can intern at. As impressive as that is, the reality is the path those graduates took to success may no longer be viable.

What training programs may really need to do is say to applicants, “We’ve changed ourselves from top to bottom and what success requires now is to push you off the conventional path. This is not the place to pursue training in becoming a triple-threat, actor/singer/dancer. You may have become a video editor/painter/acrobat or a ecologist/architect/percussionist or all six plus four things we aren’t mentioning. Do your interests, values and practices align with ours?”

At the very least, it will get everyone thinking about the whole training process. Given that the current conversation is that arts organizations need to change the way they operate and interact with audiences, you aren’t leading students astray by telling them they need to obtain a wider spectrum of skills. Like as not, they will be the ones helping to drive the change with the types of works they develop.

Info You Can Use: Point Some Strong Light At Your Brainstorm

The article talks about how the whole idea of brainstorming without criticism for fear of causing someone to censor themselves is less effective at generating good ideas than having someone work alone or engage in brainstorming with debate.

What was really interesting to me was how the importance of opposing ideas applied to artistic collaborations.

According to the data, the relationships among collaborators emerged as a reliable predictor of Broadway success. When the Q was low—less than 1.7 on Uzzi’s five-point scale—the musicals were likely to fail. Because the artists didn’t know one another, they struggled to work together and exchange ideas. “This wasn’t so surprising,” Uzzi says. “It takes time to develop a successful collaboration.” But, when the Q was too high (above 3.2), the work also suffered. The artists all thought in similar ways, which crushed innovation.

The best Broadway shows were produced by networks with an intermediate level of social intimacy…A show produced by a team whose Q was within this range was three times more likely to be a commercial success…It was also three times more likely to be lauded by the critics. “The best Broadway teams, by far, were those with a mix of relationships,” Uzzi says. “These teams had some old friends, but they also had newbies. This mixture meant that the artists could interact efficiently—they had a familiar structure to fall back on—but they also managed to incorporate some new ideas. They were comfortable with each other, but they weren’t too comfortable.”

Brian Uzzi, the sociologist who is cited in the story attributes the success of West Side Story to the fact that Broadway veterans Jerome Robbins, Leonard Bernstein and Arthur Laurents brought the novice Stephen Sondheim on board.

So the lesson for arts organizations might be to keep turn over down so you maintain a good team of artistic/administrative collaborators but introduce people/concepts that take everyone out of their comfort zone a little bit. This applies to boards as much as administrative staff and artistic teams.

Adding an unknown factor to spice things up isn’t a new concept and obviously not the only ingredient for success, but still good to have a little evidence to support the practice.

The New Yorker article resonates with me because I have recently been thinking about the people who have been in the assistant theatre manager position the last few years. We have had three in the 7.5 years I have been running the facility. The first two left to enter graduate school in southeast Asia. Each one of them has brought a different set of skills and interests. I view this as an opportunity to employ their enthusiasm to implement some programs and ideas I have. (I have a few in the works I hope are successful enough to blog on in the next few months.)

What Must They Think Of Us

In diplomacy terms, soft power is a nation’s culture and values as opposed to their economic and military power. Some institutions like McDonalds and Apple cross some of the boundaries between these three areas. For better or for worse, they represent aspects of both U.S. culture and economic power. This week I came across a blog post on the Voice of America (another channel of U.S. soft power) by a student from China who is studying in North Dakota.

I was a little chagrined to learn that everything Dandan knew about the U.S. before coming here, she learned from soap operas.

“When I was still in China, the only American art or entertainment I knew about was the American soap operas. In fact, I got my initial impression of America from “Criminal Minds,” “Sex and the City,” “Gossip Girl” and so on. Although these soap operas were quite ridiculous, even to my eyes, I still believed that most often they presented what was really going on in America.

These soap operas told me that the crimes in America almost existed everywhere and could be extremely disgusting, that everyone has sex and is open about talking about it, and that people in the Upper East Side were presumptuous and arrogant.

Yet when I came to America, the first lesson I learned from my classmates was that soap operas are not as popular as I expected, at least not amongst college students. Lots of people I know haven’t even watched one episode of those “famous” soap operas.

She goes on to talk about how impressed she was by a college theatre production. She also quite taken with her participation in a slavery simulation where she was sold in slave auction and escaped into the night hiding with others in basements until they reached freedom in Minnesota.

I think the arts community may need to add “tools of positive diplomacy” to the rationale for funding and look into getting on the State Department’s cultural ambassador program expanded. There is a lot of counteracting of our national image that apparently needs to be done abroad and we don’t always have to send the big symphonies, Broadway tours and ballets overseas in order to accomplish it. Not everyone is going to be able to see the big American company in the big performance hall in the major city. Smaller groups can bring interesting experiences to other places within countries.

Sure, it is in the best interests of some countries if the citizens have a poor impression of the United States. I figure if we can negotiate to have our military based placed on foreign soil, we must have the skills to create more opportunities for expressions of U.S. culture abroad. China, France and Germany have their Confucius Institutes, Alliance Francaise, and Goethe-Institut, respectively. The U.S. has the Peace Corps as one of its exemplar soft power organizations. Maybe we need an Arts and Culture Corps, too.

Honestly, I think the need and benefit of cultural exposure is probably mutual. U.S. citizens need the experience of traveling and performing abroad as much as people of other cultures need to be exposed to something other than our television programs.

Stuff To Ponder: What About Engaging Arts Organizations?

Taking up where I left off yesterday, one of the last things I mentioned was that arts people might have an easier time shifting their perceptions to be more inclusive of what constitutes artistic practice and works of art than the general public might.

The thing is, while arts people may be more able to make the shift in thinking, they may not think it is necessary unless the necessity of doing so is pointed out to them. There is a lot of effort being made on a national, regional and local level to communicate the benefits of the arts to the general public but there isn’t a complementary effort to let the arts community know what their role is.

But really, I recently realized the effort to get the general public to invest in the arts is a little one sided. Americans for the Arts will run ads telling people there are things they can do give their kids more arts experiences but most of the burden is on the parents to go online to the Americans for the Arts site and seek out arts organizations in their community. There may be an assumption that whatever arts organizations are doing to generate public awareness of themselves will be enough.

While Americans for the Arts had some requirements if you wanted to partner in their last kids and the arts campaign, what perhaps they should have also done is gone to the arts organizations and said, listen, we are going to run a slew of ads in your area encouraging people to take their kids to performances and museums and sign them up for classes. We are going to tell them to look for this little smiley guy logo. You can benefit by putting this logo on your website, in your ads and on the side of your building like the Safe Place logo they have on fire stations so people can easily identify organizations that offer these services.

The NEA starting a long term campaign communicating a “its all art and you should be reaching out” message to arts organizations through various channels would help to get arts organizations on the same page with them. That way the arts groups can start providing a public message complementary to the NEA’s and begin to shift themselves and the community to a more inclusive mindset.

Heck, what might actually be effective is a national campaign like the one Dominos recently ran that acknowledges people’s complaints about arts experiences. It could simultaneously address public sentiment and let arts organizations know they have a responsibility in the relationship as well.

Of course, lacking the unified will of a corporation, the campaign can’t make concrete promises of improvement across the arts sector. And honestly, unless it was incredibly well-designed and coordinated, it could alienate the general public, arts organizations or both.

But it would also be the first time that these issues were acknowledged and addressed nationally. Those of us who regularly read blogs and attend conferences are likely well aware of the need for change. But many arts people, including board members, aren’t participating in these conversations and may not be as aware of the shifting realities. This would put the topic front and center.

There isn’t just a need to do a better job of communicating our message to our local community, we need to apply the same techniques to communicating among ourselves. Which may in turn increase the number of organizations effectively communicating with their local communities.

There are already a few communication channels being used to rally arts organizations and their supporters to contact their legislators prior to crucial votes. Those are a good starting point to mobilize arts organizations but the message needs to come from different sources: blogs, television, radio, YouTube video, tweets, Facebook. In other words, the same channels we are urged to use to engage our communities can be used to engage arts organizations.

Whatever the message is needs to be light and encouraging rather than declarative and directive. Just like our audiences, arts organizations should be hearing more from their national, state and local leadership than OHMYGOD! THEYAREALLAGAINSTUS YOUMUSTMOBILIZENOW!

There should be Van Goghurt commercials made to encourage arts organizations to do better and point out resources organizational leaders can consult.

The nonprofit arts world in the U.S. is so decentralized it is hard to effectively communicate with most of the organizations. If the government provided higher levels of funding, more organizations might have closer relationships with central funders and it would be easier to provide training and information in best practices. For many it is not worth the effort required to apply, so they remain unidentified and out of touch with service organizations.

Instead of providing a few arts organizations with the funds to improve community participation, maybe foundations/funders should focus on establishing stronger channels of communication and relationships between service organizations/arts councils and arts groups, as well as between the arts groups themselves. Once that is achieved, instead of many individual organizations trying to re-invent the wheel alone, they may become better aware of the practices of those around them which will hopefully translate over time into a community engaged with the arts rather than with specific arts organizations.

As it is now, the best engagement practices developed by the exemplar organizations being funded will only be disseminated to a few hundred people attending a conference or reading a report. Better engagement and communication between arts groups and the arts councils/organizations that serve them could multiply the impact.

What Is Art? What Is Craft? Whadda I Care?

Philosophy professor Mike LaBossiere has an entry on Creativity Post in which he discusses the issue of defining art. He cites one of the creators of the Penny Arcade web comic, Jerry Holkin, recent statement resisting conventional definitions of art.

“I don’t think I’ve ever read a definition for art that wasn’t stupid. Generally speaking, when a person constructs a thought-machine of this kind, what they’re actually trying to do is determine what isn’t art. I have always been white trash, and will never cease to be so; what that means is that I was raised with an inherent distrust in the Hoity and a base and brutal urge to dismantle the Toity. This is sometimes termed anti-intellectualism, usually by intellectuals, when what it is in truth is an opposition to intellect for intellect’s sake. The reality is that what “is” and “isn’t art” is something we can determine with a slider in our prefrontal cortex..”

For reference, Holkin’s comment is associated with this particular strip. (I am actually an avid Penny Arcade reader, too.)

When I was in grad school one of the first classes I was in took up the discussion of the differences between art and craft. We spent a few classes on the topic and read a number of articles debating the differences. In the end we arrived at no set definition. While I think the exercise of trying to arrive at a definition was valuable, I didn’t saw a reason to worry about the distinction. I have never been plagued with doubts that the projects with which I am involved might be craft rather than art.

There have been a few times when I have been concerned that the quality of the performance might not be equal to the price of admission, but outside reading articles like LaBossiere’s I generally forget a distinction is often made.

Which is not to say that I do not make a distinction between what is and isn’t art. Like LaBossiere, there have been instances when I am certain a hoax is being perpetuated. Most things I have no trouble giving the benefit of the doubt, but occasionally I am incredulous at what is enshrined as art. When I visited the Philadelphia Museum of Art this summer, there were one or two galleries that left me incensed to think the contents were considered art. One of my visual artist friends explained how ground breaking the concepts were, but I still left pretty angry.

But I recognize that is personal and when I have these experiences, I don’t fume off to post denunciations.

As I read LaBossiere’s post it occurred to me that the NEA’s recent effort to classify a wider range of activities as participation in artistic pursuits will be in vain unless those considering themselves artists and arts professionals relax their own definitions. This may seem implicit in the NEA’s effort to widen the classification, but it is one thing to recognize that manipulating digital images is arts participation and another to have the product acknowledged as art.

Now I have already acknowledged there are some things I don’t consider to be art and that I am discerning about the quality of work I will present in my venue. Am I saying people in positions like mine need to give stuff we think is crap more exposure?

Well, not me of course, I am talking about all those other artists and administrators with their elitist attitudes. They need to relax and get off their high horses.

No, of course I am talking about me, too.

I don’t think I need to necessarily compromise on my standards of quality, but I can always do a better job of entertaining a wider range of types of artistic expression. Part of that will require educating myself about these different types. I am grateful that my daily life brings me in contact with many opportunities to do so. I need to take advantage of more of them.

Ultimately, I think if the NEA, Americans for the Arts, foundations, etc want to shift the public view of what constitutes arts, culture and the participation and creation thereof, they will need to devote a little time to communicating with those of us already involved in what has traditionally been recognized as arts practice.

It can’t entirely be about bringing the public around to the arts community way of thinking and considering themselves one of us. Efforts need to be made to encourage the current arts community to meet the general public part way and acknowledge their practice is valid and that they are in fact, one of us.

For all the elitism in the arts, I think arts people will have the easier job of shifting their perceptions. One of the benefits being touted about the arts is an ability to accept situations with no distinct right or wrong results. While one of the key practices of classification is to define what something is and is not, the vast majority of arts people don’t really cleave strongly to concrete definitions. While there are plenty of people who will happily go on at length, about what characteristics disqualify a piece from being considered post-modern, by and large most people won’t lie awake at night worrying about it.

I have some additional thoughts on the idea of arts organizations working to complement the efforts of national organizations like the NEA and Americans for the Arts which I will relate tomorrow.

You Don’t Tell Me What To Give, Don’t Tell Me What To Say

An interesting question was posed to Kelly Kleiman, the Nonprofiteer, about the practice of suggesting donors increase their giving from the previous year. The writer was offended at being told what to give the next year. Kleiman attributes the origins of the practice to universities who, anticipating the increased fortunes of their graduates as the moved along in their careers, asked for slightly greater amounts as the years progressed.

This seems like a great thing and, in fact, is the reason individual giving is such an important source of funds to organizations: while foundations often won’t continue their support unless you do something new and different for every grant, most individuals will just keep on giving unless you affirmatively offend them.

But what you’re saying is that the request for elevated support is just such an affirmative offense.

The problem is that the cost of everything continues to go up, and unless the monetary inflow goes up at the same time the agencies you support will find themselves seriously behind the 8-ball. Perhaps the agencies requesting your increased support would do better if they reminded you of that—”We haven’t been able to give our actors a raise for five years while their rents and grocery bills just keep on rising”—rather than beginning with a flat-out demand that you do more.

I thought the question and answer gave some interesting insight into the whole practice of “upselling” donors from year to year as well providing some guidance about how make the request a little more graciously.

What made me cringe was the second part of the writer’s question/complaint.

“And this year, when, as a board member, I was given the fundraising “ask” letters that were going out under my name to my personal contacts, I felt especially irritated to see the request for a specific additional amount. I would certainly never have written my friends directly with this request.”

Kleiman responds that the writer is within their rights to feel upset that such a request was going out under their name. It put me in mind of a piece from the Non-Profit Quarterly I wrote on this summer. The author, Simone Joyaux, referred to the practice of having board members solicit donations from family and friends ,as trespassing. She claims it leverages personal relationships rather than an interest in a cause and ends up alienating both the board member and their friends.

Joyaux noted that giving based on trespassing is generally shallow and not likely to persist after the board member has transitioned away from the organization. Unless, of course, the person solicited is genuinely interested in the organization’s cause. In which case it is better to have conversations and identify that interest initially rather than blindly solicit everyone in a board member’s address book.

Helping The Rising Tide Lift All Boats

I have been following The Producer’s Perspective, the blog of Broadway producer Ken Davenport, for a number of years now. While I don’t have solid evidence, I suspect he is not like other Broadway producers. He is often curious to learn about the audiences for Broadway shows, where they are coming from, what motivates their purchasing decisions, etc. While this may seem like basic marketing surveying, the information doesn’t really exist so he is often sending people to query folks standing in line at the TKTS booth in Times Square.

Taking some inspiration from Zappos, he decided to create a toll free number to have his office staff answer questions about Broadway to help dispel the notions his surveyors and focus groups discovered people have.

Well, that’s exactly what I thought . . . so then I wondered . . . why doesn’t Broadway have a hotline? Why doesn’t it have a toll free number that people can just call to find out stuff? Ivory Soap has one. Coke has one.

Need to know what’s playing? Need to know at what times? Price of tickets? Suitability for kids? Location? Parking? Restaurants nearby? Sure, we got that. And if we don’t, we’ll get it for you. Promise on our autographed original cast recording of Company.

Oh, and before you ask . . . no, we’re not selling anything. This isn’t about us trying to make any money. This is about a service that should exist. And needs to exist if we’re going to grow our audience (just like Zappos increased theirs).

I bring this up not so much to promote his service (though I think it is great thing to offer) but to wonder if this signifies that arts organizations are moving toward a more collaborative “tide raises all ships” approach and a way from a competitive “ne’er the twain shall meet” stance.

About six years ago I wrote about an effort by the Broward Center for the Performing Arts to provide people with information about all the performing arts in town rather than solely about themselves. I am not sure if they sustained the effort, especially when the economy got worse, but I took the fact that they were even considering it as part of their business model as an encouraging sign.

This year I am partnering with three different groups to present as many shows. In the past, we have partnered with maybe one other organization and the sharing of responsibilities (and revenue/expenses) was not as extensive. I am not sure about next year, but I hope to continue similar relationships even with the additional work it entails.

There have also been times I have assumed other organization’s obligations so that the show can go on. Perhaps as involved as I am in this type of activity, I am seeing a trend…or wishing for one, where it doesn’t exist yet.

I am all for making the effort to turn it into a trend though.

A Heartbeat Left In The Old Girl Yet

Though they haven’t played since October 2009 and the symphony filed for Chapter 7 liquidation in December 2010, the Honolulu Symphony musicians saw a new opportunity to perform together emerge today as tickets went on sale for the first performances of the Hawaii Symphony Orchestra.

The new organization has embraced an ambitious plan with their first masterworks concert occurring barely a month from now on March 4. A Pops season will be announced soon.

I spoke to Jonathan Parrish who headed the previous symphony’s musicians’ union orchestra committee at a meeting on Monday and he told me there was some scurrying going on to offer all the tenured musicians their places back. Many had moved away and might not return. Fewer had than I thought and some of those who did, have returned to town to play for the opera.

JoAnn Falletta, Music Director of the Buffalo Philharmonic Orchestra and the Virginia Symphony had been assisting the revival efforts as artistic adviser and programmed this first abbreviated season.

Steven Monder, former president of the Cincinnati Symphony Orchestra, had also been active in trying to see the orchestra revived. Though it doesn’t say on the website or explicitly in the press release, an article printed this last November reported he “had already signed on as president.”

Obviously, there will be a “Wait and See” period since there had been a number of years where the former organization was constantly teetering on the brink.

It may have been purely by necessity, but I thought it shrewd to announce the revival during the opera season and have the opera ticket office handle their sales. Even if there isn’t a large overlap in the audiences, the opera patrons are watching the symphony musicians play and the opportunity to purchase tickets to the symphony is close at hand.

Don’t Forget Leadership and Teamwork

I was helping out a local high school by conducting mock interviews with their students today. I enjoy doing this because the school does a great job preparing the students for the experience. I often don’t realize just how nervous the students are until the sweaty palm handshake as they depart. The last student I spoke to was applying for a position as a nurses aide and I was pleased to hear him talk about how his experience as the section leader in his band conferred leadership and conflict management skills. I made sure I complimented him on mentioning that and coached him about mentioning it in future interviews. (My interview partner who was not an arts person did so as well.)

It occurred to me that when I have read about the benefits of the arts recently, leadership and teamwork didn’t seem to figure largely in the lists. Given the recent push that education make someone employable, it is probably important that it be emphasized more.

I did a quick and, by no means exhaustive, survey of articles listing the benefits of arts education and found that my suspicion was generally true. Many talked about the cultivation of very desirable traits like intellectual and emotional development, flexibility of worldview, judgement, problem solving, expressiveness and ability to anticipate consequences.

In our desire to justify ourselves by identifying some distinctive advantages conferred only by the arts and creative expression, we seem to have forgotten some basic benefits a high school kid can cite. Speaking of which, while we are touting these benefits, it probably behooves us long term to make sure high school kids who are having these experiences can cite the benefits.

The intellectual and emotional development advantages frequently referenced are often individual achievements. Leadership and team work are assets in the social sphere and warrant inclusion. It may seem of little consequence now, but I suspect there is a fair chance that in the next 10 years technologically induced anti-social/introspective tendencies may be be deemed a crisis and these qualities will be highly prized.

This all being said, there are a lot of benefits to arts education and it is tough to list them all. If you are looking for a list to keep handy, here are some great ones. (A couple which list leadership and teamwork). Again, these are some I personally find helpful rather than an exhaustive list.

Who Is More Important? The Event Or Organization?

I had a small disagreement about marketing with one of the people partnering on a show with us that raised the question about what is more important, the artist or the organization.

The disagreement was pretty simple. We had designed an ad to promote a show. Between the sponsor and creator logos/credits and the general design of the ad, there wasn’t a lot of room left. To maintain a clean, attractive look for the show, I suggested that we omit the three names of the presenters. We would have the name of the theatre, but not “presented by X, Y, Z groups, each of which were fairly long.

My feeling was that the show was what would attract the audience. If we credited the three of us, it would look cluttered and the pertinent information would be lost. If we reduced the font size to the point the ad didn’t look cluttered, it would be too small to be of value and not worth including.

Since we had already advertised the show via brochures, posters, postcards and email blasts, most of those who associated our names with quality already knew we were involved with the show. Those whom we would be reaching with the ad would be making decisions based on the show, not who was presenting it. Therefore, our names were not as important in this particular communication channel.

My partners disagreed with my point of view (though they praised the ad image as much better than the brochure and poster images which was gratifying) and we included our names in pretty small type.

It got me to thinking, is there ever a time when the event is more important than the organization taking credit? Choosing to cede space in favor of a funder might be done out of a concrete sense of obligation (or lack thereof, I am aware of some organizations that choose to omit funder recognition.) Valuing the event/artist above the organization is a bit more theoretical and nebulous a decision.

I don’t know that it should be a default organizational policy where you decide the artist always comes first and people will have to work to find out whose efforts were responsible for their experience. There are some cases where people won’t be familiar with a work where the organizational reputation for quality will provide the confidence an audience needs.

In some cases, you may want to take credit for an experience but get very little recognition because the artist’s reputation will eclipse your own. We recently presented Ben Vereen and it was clear from the phone conversations we were having with patrons that our involvement played no part in the decision to attend.

Both Elton John and Neil Diamond are performing in town in January and February and I couldn’t tell you who the promoters are. I could make an educated guess of 3-4 different people. That is probably the best rationale for making sure your name is associated with your productions. Get a reputation for quality and people will attribute great experiences with which you had no involvement to you.

Surveys show that audiences don’t have much awareness of the tax status of the organization providing their nights’ entertainment. If people aren’t discerning between profit and non profit organizations, how aware are they of whether a show is being presented by me or someone who is renting our facility? There are times of the year that bring especially high numbers of calls from people expecting us to resolve problems with tickets they didn’t purchase from us, so I know some people aren’t aware of the distinction.

Knowing that people may not be making as great a distinction between you and everyone else as you might hope, are there situations where the event is more important than your organization? I am not talking about simply leaving your name off marketing material for the sake of aesthetics. I am asking if there is some program you have or dream of having where it doesn’t matter if anyone knows you did it?

Is it possible for a non-profit to get to that place? Do the producers of a Broadway show care if they have high personal/business name recognition if the show is profitable? Can a non-profit be that blasé as dependent as they are on attracting funders who want assurances their support is making a difference?

I don’t know the full answer to these questions because I have just started considering them and it is a complicated matter.

I don’t think the inability to subsume the organization name to that of an artist necessarily has a direct correlation to the situation Diane Ragsdale discussed in November about low pay for artists. As I note, there are many important reasons to keep name awareness high. However, the organization’s perception of artists certainly is going to factor into the question.

With all the instances recounted by Inside the Arts blogfather, Drew McManus, of orchestra boards answering the question pretty decisively in their own favor, it may be a question that needs to be asked more frequently.

Supernatural Artistic Inspiration And Music

In the talent vs. practice debate regarding mastery we have Malcolm Gladwell’s suggestion that it takes somewhere around 10,000 hours to achieve mastery (as well as the counter argument of that it may not require even half that much).

But putting that aside and waxing a little fanciful, I was recently thinking about the attribution of supernatural intervention/inspiration as the reason for talent. We all know the famous story of Robert Johnson making a deal with the devil at a crossroads in order to acquire his blues talent.

I was recently listening to an interview on the National Endowment for the Arts website with National Heritage Fellow Ledward Kaapana who tells a story of an uncle taught to play guitar in a dream over seven days.

“And my Uncle Fred, he told me this story about how he learned to play his guitar. He dreamt for about seven nights of how to play. In his dream, someone came into his dream and taught him how to play the guitar. This guy sat under the coconut tree. In his dream, he sees the guy on a coconut tree, but he couldn’t see the guy’s face. All he seen was everything was white with a red chest. You know the Hawaii style, they always had the red chest, and sitting there and teaching him.

And as he was getting ready to go to school, his dad used to make him home lunch to go to school then, and the dad could hear him playing in the room, his guitar. So on the seventh day when he told his dad, the dad gave him one slap. So in other words, he was not supposed to say anything, because after that, that dream was gone. Never had that dream. Then you know what he told me? My uncle told me, “If I didn’t tell my dad about this dream, I could have been playing with my eyelashes.” Because he plays with his nose. He plays with his toes. He plays over the guitar.”

I love stories like this just for the themes in common with other cultures. As I got to thinking about it, it seemed that these sort of stories are always about music. I couldn’t think of any stories about actors or dancers receiving supernatural inspiration. There are stories about people dancing unto death after wearing cursed boots or being bewitched by fairies, but no positive attributions. The only supernatural inspiration for visual artworks I can think of are fairly contemporary Twilight Zone type stories where things don’t end well either.

Music frequently associated with transcendent experiences. In fact, just last week at an artist Q&A an audience member asked if the three percussion masters we had performing ever felt a oneness with the divine while playing. Perhaps that is why there are these stories of talent and ability being conferred upon people.

Help me out. Am I forgetting any classic stories of supernatural inspiration in other arts disciplines?

Stuff To Ponder: Active Interpretation of Culture

Participating in the Lead or Follow discussion over at Artsjournal.com, Lynne Conner writes the following about audience participation/engagement in performances (my emphasis).

Inviting audiences to interpret the art works we present (make, produce, critique) is not pandering. I wish we would stop this disingenuous habit of conflating an audience member’s inherent desire and cultural right to interpret the meaning or value of a work of art with choosing the agenda for artists or arts organizations. Sports fans engage in some of the most active interpretation in our culture (and as a result experience real satisfaction and pleasure), but that doesn’t mean they choose the plays or create the roster. I mean, come on.

This got me to thinking in a slightly different direction. There are numerous television stations, radio shows and newspaper columns featuring people with high levels of expertise talking about sports, yet thousands of people feel no reservation about expressing a contrary opinion loudly in public places and in blog posts. They can hold opposite opinions about games and players from those of their close friends and still remain close. They are not intimidated by those with greater expertise or by the prospect of hurting their personal relationships.

But have you ever been afraid to express your opinion about an artist or arts experience you have had for fear of either appearing elitist to the people around you, even close friends? Or on the other side of the coin, been afraid of appearing insufficiently knowledgeable? Why is that? Feeling unable to discuss these topics, of course, creates a vicious cycle where people continue to feel they can’t discuss these things.

But can the image problem the arts have be fixed by having more people talking a lot more? Maybe, but it will require a lot of people doing a lot of talking.

It is interesting to me that when a person goes shopping, a large number of choices can paralyze someone and result in no choice being made. However, in the face of hundreds of different opinions to select from, sports fans don’t seem to have a problem sifting through them and generating their own view of things. They don’t worry if they don’t agree with the guys at ESPN despite all the computers, statisticians and analysts the network has in their employ.

When it comes to the arts, people get concerned if they don’t agree with the single person writing the review/preview. Either something is wrong with the reviewer or with them. Sports fans can dismiss a single writer as a bum and find another source of information that more closely agrees with them. It doesn’t matter if it is a wholly unsubstantiated view. The fact it confirms their view can make them more comfortable and confident with their ability to evaluate their favorite sport.

That isn’t so easy to achieve in relation to the arts and is becoming less so as media outlets cut back their coverage.

Its funny because it is so much easier to dismiss the opinion of a single poorly funded person over a corporate television station with the resources to analyze something to death based on a thousand different criteria. Yet in the absence of any other easily accessible information about the performance, people don’t feel they know enough to say the reviewer is wrong, even though they may be absolutely right. On the other hand, ESPN’s analysis may be as close to 100% correct as can be, but it doesn’t bother the sports fan in the least that they are completely wrong in disagreeing with the analysis.

Heck, there are sports fans who have been rooting for teams that haven’t been contenders for a championship in decades. They find some pleasure in being wrong year after year rooting for the wrong team.

How many arts organizations get that much slack after rendering a poor performance?

A lot of the devotion a sports fan feels has to do with a feeling of ownership and investment they have in the team, a sense of kinship they feel with other fans and myriad other factors. Many arts patrons feel the exact same things.

Of course, some elements of the sports experience won’t translate over to the arts. Dancers aren’t going to reminisce about how they were berated by audiences at the beginning of the season but won them over with their technique and heart the way a rookie athlete might. Though audiences for those few performing arts companies who retain the same ensemble from year to year can speak about watching artists develop over time.

There isn’t anything insurmountable standing in the way of people engaging in active interpretation of their arts or cultural experience in the same manner as they do with sports–except that they aren’t doing it. There isn’t an arts and culture police running around enforcing standards on conversations. The only impediments are those largely tacit ones we enforce upon ourselves and each other.

I am going to stop short of suggesting what we must do because I don’t think it is as simple as more arts coverage in the media, more arts in schools, more arts bloggers, more outreaches, more free performances. These may all help, but there are a lot chicken and egg factors to the arts environment in the United States. These things are useless of themselves if no one is receptive to them. How do you create that receptive environment?

At the Arts Presenters conference earlier this month, Braddock, PA Mayor John Fetterman quoted a lesson from Sen. Alan Simpson that any significant change takes seven years. I wonder how long it might take to change the culture of a community to the point where people felt free to engage in active interpretation of arts and culture.

Stuff To Ponder: Curtain Speeches

I was reading an entry on the Creativity Post by Thomas Mark about how important audience attentiveness is in live performance. It was interesting, but I wasn’t intending to post on it…until I read the last paragraph.

A crucial moment for establishing the relationship of audience and performer is immediately before the performance begins. Let me explain. People arrive, find their seats, and begin to turn their thoughts from daily affairs to the performance ahead. At last, the house lights go down. Everyone falls silent. That is the magic moment, the short period of greatest attention and receptivity and anticipation,… At any rate, that’s what should happen. Unfortunately, what actually does happen far too often,… Instead of allowing the performance to begin, the chairman of the board or the executive director or someone appears with a microphone and makes a fatuous speech. “Welcome ladies and gentlemen . . . blah blah blah . . . [insert a lame joke here] . . .blah blah blah . . . CDs available in the lobby . . . blah blah blah . . . The annual patron’s reception . . . blah blah blah . . . Our gratitude to our sponsors . . . blah blah blah . . . Turn off your cell phones . . . blah blah blah . . . Thank you, and enjoy the performance.” Not so easy, any more. Anticipation, attention, and receptivity have given way to irritation and impatience. The magic moment has been irretrievably shattered, leaving performers and audience to pick up the pieces as best they can. This kind of disregard for the conditions of artistic performance by the very people who organize the event is unpardonable. When it happens audiences and performers are entitled to complain vigorously.

Now, as someone who does deliver a curtain speech, I felt the need to take up the subject. I will concede that the curtain speech, poorly done can add a sour note to an evening. In light of all the interruptions that occur during a performance, the incessant ringing at Avery Fischer Hall being the most publicized recent example, such announcements are certainly appropriate, if not always effective.

Many locales require fire and emergency announcements be made and doing these in person rather than by recording is usually most effective. I saw a performance in NYC earlier this month and the fire/cell phone/recording prohibition announcement was made via a recording. While the volume and clarity was excellent, people were still standing and chatting while it was going on.

Having someone make the announcement does help to transition the audience from the arrival phase of the experience to the performance experience. I would agree that delivering the announcement after lowering the lights does interrupt the audiences experience since the lights also signal a transition. I generally go out while the house lighting is still at full. Though some times we bring them down to 3/4 or 1/2 to signal my arrival.

Obviously, there are other ways to provide the same information. The artistic design of some shows precludes my appearance and the salient points are delivered by an audio or video recording or even a performer.

Overall, I think a personal welcome to the audience is helpful to the organization, especially if well-considered. I generally talk very briefly about the show and why we chose to present it as a way to prepare people for the experience.

A lot of work is invested in performances and performance venues have many guidelines for the behavior of the front of house staff in order to provide a good attendance experience for audiences. But often very little effort has gone into the preparation and delivery of the curtain speech. Given that the attention of everyone is on the speaker at the same moment, it is most assuredly contributes to the experience.

Content matters. I actually start thinking about what I am going to say the day before the show, make notes and pare it down to 2-3 minutes max. I am not always successful in making silky smooth transitions into the show, but I do keep it brief and get off the stage.

Very rarely do I mention the next show and only solicit donations obliquely by thanking the audience and expressing my hope that they will continue to support our programs. Maybe I would get more donations if I was more direct and I think I can still find some good phrases to use that will indicate our need for donations without being overtly pushy. Honestly though, I don’t really know that making a general appeal before a performance is terribly effective as a fundraising technique.

In the moments before a performance, I think the focus should be on the immediate experience and not on future concerns. I have posters and a television screen and ushers with brochures in my lobby to push my future shows. In the 2 minutes before the show starts, the audience should be guided toward why the experience will be enjoyable. I am sure I am not the only one who has found themselves slightly disappointed by the movie they are watching after seeing preview trailers for the exciting movies coming the next summer.

People certainly don’t want to be thinking about your financial woes just as they are about to see a performance (though the curtain speech may be a good time to address them if the situation is widely known by the public.)

Many audience members can’t discern between for-profit and non-profit organizations and their respective performances. It’s great that people don’t feel the quality of non-profits are lacking, but it also means they may not particularly feel their lives would be worse should the non-profit disappear. We certainly don’t want to have people identifying long boring, speeches and appeals for money as a distinguishing characteristic of non-profit events.

I would be interested to know what other people think. Is there a better way to do curtain speeches? What things should be left out or are better accomplished in some other manner? What things not typically found in curtain speeches should be included?

Info You Can Use: Forget Dynamic Pricing, Use Placebo Pricing

I got my sister a gift certificate at Restoration Hardware for Christmas. They sent along a catalog that weighed about as much as my 3 year old nephew so I chose not to carry it on the plane with me lest I be charged an overweight bag fee. I was thumbing idly through the catalog this weekend and I was struck by its design. You can view the catalog online to see what I am talking about. Some of it resembles a magazine with stories about the artisans who apparently produce some of the goods they sell.

Each page has notes with arrows with tidbits about each of the items like the fact that a $2500 dining room table is a “reproduction of a perfectly proportioned stone column in ancient Greece, built of solid reclaimed pine timbers from 100 year old buildings in Great Britain.” Obviously, they are selling to people who value and find satisfaction in their home furnishings having certain features and provenance.

One of my immediate thoughts was that arts audiences often want the type of experience illustrated in this catalog when they come to the theatre. Except that we would have to charge the type of prices Restoration Hardware does just to produce a season brochure that communicated in the fashion of the catalog, not to mention the cost of actually providing the experience. Of course, the whole image being conveyed would prove intimidating to large swaths of the population to whom we are trying to appear my accessible. As we are very much aware, there aren’t a lot of people willing to pay the type of price necessary to have that experience.

After awhile, I thought about the fact that a lot of retail stores are designed to appeal to the idea people have about themselves rather than to who they really are. For example, I read an article that pointed out that while some national clothing stores seem to be designed for 17 year olds and have pictures of people that age, the stores tend to be filled with 14 year olds because its fits the 14 year old’s desire to appear more mature. Whether that was the initial intent of the store or not, they knew who comprises their customer base and are sure to provide the appropriate range of sizes and styles.

So I have been thinking about how arts organizations, (and mine in particular), can identify what image audiences have of themselves when they attend performances and adjust the physical, social and customer service experience in that direction without incurring large expenses.

I was amused to find a possible answer linked to on the Marginal Revolution blog. His “about me” info is pretty sparse, but Peter Seebach suggests a Placebo restaurant where you list everything at twice the normal price but give everyone a 50% discount on the bill. (my emphasis)

There was some research a while back which found a possibly-surprising result. …if you serve the same wine to a lot of people, and tell some of them it’s $12 for a box and others it’s $400 for a bottle, the latter like it better. Better yet, they’re right — they really do enjoy it more. Thank you, MRI scans and the like.

…So say you have a steak roughly of the same quality as the $13 steaks at the Outback Steakhouse. The menu says $26, your bill when it arrives has a 50% discount. But everything you order feels expensive.

For extra credit, you could do interviews and arrange waiters to adopt personalities which suit the customers. Someone comes in who likes Good Wholesome Cooking? We can set you up with a waiter who thinks fancy food is ridiculous. Or, we can set you up with a waiter who is a total food snob, and you can have a wonderful meal knowing that the waiter is missing out on Good Wholesome Cooking. Your call.

The basic idea here is… people aren’t going out to eat for the food, they’re going out for the experience. Why not sell the experience as-such as the product? And thanks to some lovely research done on placebos in the 60s or so, we know that in some cases they work even if you know it’s a placebo — they’ve been shown to treat depression effectively even when explained.

Can it really be as easy as having a perpetual 50% off sale?

We are all aware on some level that when a store has a sale with deep discounts, the original price they are quoting was probably inflated. We may grouse and think it is a little dishonest, we are still out there buying from that store on a regular basis.

And this feeling of being in a dishonest situation can be ameliorated by providing sincerely good service (leavened, perhaps with a little bit of the personality that appeals to the specific customer). The other thing is, no one actually ever pays full price, even accidentally, and everyone knows it. That isn’t something you can know for certain when it comes to airplane tickets, a pricing model it is often suggested performing arts organizations adopt.

So the big question is, do you take advantage of customer psychology to provide audiences with a satisfying experience?

Oh, actually, you already do in a thousand different ways with your marketing, pricing and other practices. Question is, do you do something so blatant?

Given that in some cases the placebo effect works even in the face of full disclosure, it is tempting to try out such simple way to create an experience. Many ticketing systems, including my own, make it very easy to print one price on the ticket and set the actual price much lower.

Teachers Don’t Know From Creative

We all know that arts classes and opportunities have been disappearing from schools at varying rates for decades. It may or may not surprise you to learn that creativity is not encouraged in schools either. While you may have suspected it all along, Alex Tabarrok links to a number of studies from the Marginal Revolution blog.

He cites in one study,

“What the paper shows is that the characteristics that teachers use to describe their favorite student correlate negatively with the characteristics associated with creativity. In addition, although teachers say that they like creative students, teachers also say creative students are “sincere, responsible, good-natured and reliable.” In other words, the teachers don’t know what creative students are actually like.”

As Tabarrok notes, the classroom process is not conducive to impulsive creative expression. Self control is valued in students in order to create an environment for a group to learn in. I would note though that this is not to equate self-control with smothering creativity. Even in self-directed learning environments where students are more in control of the pace and manner of their learning, a degree of self-control is still expected.

It occurs to me that part of the fight to restore arts education to schools needs to include advocating for a learning environment that encourages creativity. Arts people may hold certain assumptions about that arts in education involves cultivating creative expression, but it might not necessarily be so. Everyone probably has a story about a teacher who nearly killed their interest in an artistic discipline.

It may seem like incrementalism in the face of the size of the struggle to get arts education restored, but in the process, it will be important to try to preserve opportunities for creative expression still have left lest they slip away.

Think about it– outside the classroom the only place where a child is still permitted to indulge their screaming anarchist tendencies is on the playground and a lot of schools are doing away with recess. Without recess, there is another moment of a child’s life where they are expected to behave.

Now granted, for all I know kids today may stand around at recess playing on their Nintendo DSes and ignore their screaming anarchist tendencies without any help from their schools and such advocacy is for naught anyway.

My point is that while fighting for the restoration of arts, it is probably important to make teachers aware of what creative students are actually like and provide tools/guidance for dealing with them rather than requiring them to conform to expectations all the time.

Essentially the approach of “Arts offer X, Y, Z to your students. But since you may not provide opportunities in the coming academic year, we will happily help you to recognize the creativity of your students and engage it in your classroom to some degree since these kids are likely the ones you have pegged as disconnected.”

Arts And The Four Year Career

An article recently posted on the Fast Company website talks about how transitory people’s jobs, and increasingly, career paths, are.

“According to recent statistics, the median number of years a U.S. worker has been in his or her current job is just 4.4, down sharply since the 1970s…Statistically, the shortening of the job cycle has been driven by two factors. The first is a marked decline in the “long job”–that is, the traditional 20-year capstone to a career. Simultaneously, there’s been an increase in “churning”– workers well into their thirties who have been at their current job for less than a year. “For some reason I don’t understand, employers seem to value having long-term employees less than they used to,” says Henry Farber, an economist at Princeton”

Given the idea that arts organizations need to be more nimble in the current fast changing environment and that corporate CEOs value creativity in leadership, it made me wonder if arts organizations might not be able to take advantage of this trend by creating mutually beneficial employment situations.

Essentially, if there is going to be a lot of employment churn, the arts might be able to benefit in both the short and long term by making sure a jaunt in the arts is included in a person’s itinerant career path.

Arts organizations experience a fair bit of turn over in their employees. (In fact, I will bet that is what you thought the title of the entry referenced.) It may be worthwhile to hire people without backgrounds specifically in the arts into positions. Since you are probably just as likely to have to replace a person with arts background as someone who doesn’t, you aren’t overly wasting time and resources by hiring and training someone without industry experience.

The potential benefit to the arts organization is introducing some new ideas and practices to the organization. The employee gets a broader experience to add to their hodgepodge resume which may make them more marketable. (Needless to say, the work environment must be such that it accepts the former and confers the latter.)

Of course, as the article mentions, the trick is to separate those who are really driven in their pursuits from the dilettantes. Arts organizations in general aren’t particularly well skilled in those type of human resource practices. It would be worthwhile to have someone on the board with the ability to provide those services in some form, even if you have no intention of ever hiring a person without an arts background.

In the long term it could be helpful if businesses started to identify arts organizations as a good training ground for the skills they seek in employees to the point where it was as de rigueur on a resume as extra curricular activities are on a college application. It also wouldn’t hurt if the experience engendered an appreciation in the arts in the transitory employee that they will carry on to positions creating business or government policy.

Desperately Seeking Arts Managers

Artsjournal.com had a link to a story on ArtSeek about the difficulty arts organizations in the greater Dallas-Ft. Worth area were having finding arts managers. A good many positions are going unfilled. The article also cites the example of the NY Philharmonic being turned down by six candidates before finally hiring an Australian.

Now I know some of this is due to the level at which a manager must operate for some organizations. From recent conversations with colleagues, I know that some places have had close to 200 applicants for their director positions. I suspect there may be some applicants for the jobs linked to in the ArtSeek piece but they didn’t approach the minimum criteria for consideration.

But I am reminded of the Building Movement report and Ready to Lead reports I wrote on in 2008, and the Daring to Lead follow up report that came out this past summer.

All three addressed the problems perceived with the lack of mentoring and succession planning in non-profit organizations as well as the reluctance young emerging leaders felt toward assuming executive director positions.

Daring to Lead noted that while executive turnover was a concern, the rate was less than had been expected. Based on that, I assumed the recognition of the problem would be delayed a little while. Perhaps leadership turn over at arts organization has occurred at a greater rate than non-profits as a whole or Texas just has an atypical cluster of vacancies.

Regardless, the ArtSeek story points to the necessity to start to really examine whether the arts industry is sufficiently cultivating the next generation of leaders it needs to sustain its organizations.

Comes The Curator

While at the Arts Presenters conference, I learned that Wesleyan University has a certificate program in Curatorial Practice in Performance. My first thought was to wonder if there was really that much of a demand for such a program. Then I recalled that many arts organizations have long been consolidating their executive and artistic director positions into one person and that there were likely quite a few people who sought the training originating from this situation alone. People hired for their ability to run the arts organization like a business might find themselves a little anxious about making the correct artistic decisions.

According to the program website, the purpose is:

“…designed so that students can learn to modify and adapt curatorial practices from one discipline to another. ICPP welcomes emerging curators as well as other arts professionals who are interested in time-based art practices in visual art, traditional arts and the performing arts. The emphasis of the program is on the how of curating and focused on developing tools to contextualize performance.”

I was in a session where either Program Director Kristy Edmunds or Managing Director Pamela Tatge, (whomever was sitting behind me) noted that the visual arts have long had curatorial training, but it was lacking in performance disciplines.

In a separate session moderated by Alan Brown on what drives and inhibits our success, Brown noted that presenting arts organizations are becoming increasingly interested in having a curatorial relationship with artists rather than just taking what is offered. Given that most contracts coming across my desk stipulate that the artist has sole control over the artistic content of the show, I wondered if there is going to be a lot of pressure to on that very common contract clause in the future.

Conceivably, if arts organizations take their responsibility to more effectively serve and engage their community to heart, they will have a better sense of what their community will respond to than the artist. I am not talking about pressing artists to tone down edgy elements in the performance to conform to local tastes. Rather I envision a presenter may ask that a particular piece be performed knowing how it will resonate with the history of the location or address an on going concern of the region.

Brown noted that a few performing arts organizations are soliciting requests for proposals (RFQ) from performing artists so that projects more closely conform with what they want to achieve. RFQs from visual artists aren’t uncommon, and Brown says there aren’t a lot of performing arts organizations soliciting, but the fact there are may represent a shift in the approach to residencies. Pam Tatge who was on the panel for this session commented that artist residencies were becoming an intersection of the artist’s goals and presenter’s goals.

It seemed to me that this is something of a compromise between commissioning a piece and hosting an artist for a performance. There is a desire to provide the community a deeper experience than might be derived from attending a performance but not enough resources to direct the creation of a new work. So presenters are seeking artists who can provide additional experiences with specific relevance to the local community. These additional experiences seem to tend toward interaction and working with members of the community and de-emphasize the lecture/demonstration model.

It just occurred to me that another one of the underlying themes of the conference seemed to be the blurring of distinct roles. In addition to a session specifically about cross-discipline performance curation, there were two different sessions on the dissolving boundaries between agent, manager and producer with people taking on the functions of all three in various situations.

Those were just the sessions specifically dedicated to this idea. Just as the topic of cross-discipline curation came up in a separate session I attended, I am sure the topic permeated other conversations.

Arts Presenters 2012 Edition

I have been attending the Association of Performing Arts Presenters (APAP) conference this past weekend. I am sure I will have more to say on the subject in future entries, but I wanted to post a few reflections and impressions while they were fresh.

First, I wanted to give some congratulations and props to Mario Garcia Durham, the new President and CEO of APAP on this, his first conference with the organization. I had met Mario a handful of times before in his capacity as the Director of Artistic Communities and Presenting at the National Endowment for the Arts. I was always set at ease by his open and welcoming manner when I had consultation sessions with him.

I took it as a good sign that he invited the Emerging Leadership Institute participants and alumni (of which I am one) up to his suite to discuss what we felt was the future for the field. We didn’t have a lot of time with him, but it was a promising sign. I also thought it was a promising sign that he got a standing ovation at the start of the conference from the membership. (And even more promising that he decides to discard a long speech he had prepared at another gathering!)

For this conference, I decided to break out my laptop and do a little live tweeting from different sessions. I had a great time doing it and could really see the utility of the activity for the conference, and somewhat by extension, for Tweet Seat programs that have been emerging at various arts events. I will say though that I really felt that I ended up missing many aspects of the sessions I was attending. Not only in terms of not entirely absorbing points people were making, but also some of the nuances of what they were saying. Even though my brain and multi-tasking abilities may not be on par with those of the younger generation, I can’t help but think they would indeed suffer from the same situation.

I was also surprised given the size of the attendance that more people weren’t tweeting from the various discussions going on, at least not on the official hashtag, #APAPNYC. Didnt see much on the counter-conference hashtag #APAPSMEAR, either. Many people used the hashtags to promote their showcases, but didn’t really seem to overdo it.

I was a little disappointed that there weren’t more people tweeting from the sessions because there were often a number I wanted to attend running concurrently and with a few exceptions, no one was reporting what was transpiring in those rooms.

On the other hand, there were a fair number of people following along. I appreciate all those who signed up to follow my twitter feed. Between those who started following me and those who were tweeting themselves, I found a number of new interesting people to follow in turn.

One interesting thing I noticed was a change in the underlying theme of the discussions at the conference. In the past it has often been about declining attendance and funding. This year it seems to be more focused on social and cultural trends, perhaps thanks to the Occupy Wall Street movements. People were talking about loss of identity, disenfranchisement, fragmentation and polarization of society.

Questions were raised about what role arts organizations would have in addressing this and place in the community rather than how to get more people through the doors. One of the major speakers at a few of the sessions was John Fetterman, the mayor of Braddock, PA who has attracted a lot of national attention for his efforts to revitalize his town and reverse the decline by the use of art and community efforts. As part of one effort, they took the bricks from a demolished garage to make a communal bread oven.

I will try to post more on the conference in the weeks ahead as I am able to digest the experience.

Market Forces and Education

Looking back at some old posts, I really started to think about the conflict of market forces and education. I was reading an old post that cited Tony Kushner’s proposal to eliminate the BFA in favor of a liberal arts education because the BFA gives students too narrow an education. In the same post I cited a professor at Julliard who wrote, “The longer students stay in a conservatory the narrower their definition of life in the arts becomes.”

My thought was to write a post warning that if we are going to claim that an education in the arts bestows a wide ranging creative world view being sought by business today, we had better make sure that was what students were getting.

But then I got to the end of the entry where I wrote,

“Students are looking for the minimum training they will need to get a job… If you tell a student that if they want to be an actor, they need to spend four years pondering philosophy, history, literature and all the rest and then they can go on to get a masters in acting and then go get a job, the student is going to take their tuition money to your competitors, independent acting classes, or use it to move to NYC to try their luck.”

Which reminded me that this is the exact problem the acting program at my college is facing. There is some resistance to hiring a full time replacement for a professor who recently retired because while the classes are always pretty well enrolled, few of them go on to earn a degree. Some of this is certainly a result of students who are having a hard time with classes, but it is also because a lot of them are taking what they know and are going out and working.

We recently sat down to make a “Grads Made Good” list. It wasn’t difficult to think of people who were out there actively performing or doing production work. Some of them were even making a decent living at it. The problem was, few of them actually graduated. These people don’t count even though they are regularly engaged with the school either as part of the college’s productions or as members of groups who rent the facilities.

While this problem can be chalked up to counting and valuing the wrong things, the bigger question is what we should be expecting of students. Should we accept and accommodate the fact that they will only remain enrolled long enough to pick up the skills they see as marketable to them? Do we insist that this short term solution will prove insufficient to support their careers over the long term? (If that is indeed the case.)
