What Is On Your Customer Relationship Management Wishlist?

At my day job, we have been looking into the possibility of getting a new ticketing system. We have passed the RFP (request for proposal) deadline and are evaluating the submissions. One of the areas we are really focusing on is customer relationship management (CRM) features because keeping track of all the ways a person interacts with us is increasingly important…and increasingly difficult.

This whole process reminded me of an article that caught my eye last summer, Why Nonprofits Deserve CRM Innovation. Author Gabe Cooper’s central thesis is that there is nearly $340 billion in donations being directed toward non-profits annually, yet the available CRM tools are oriented toward business sales rather than building relationships that connect with a donor’s passions.

“Charities and social enterprises face growing pressure to cut through marketing clutter and connect personally with younger Millennial donors. Their software can no longer afford to see donors as “leads” or “transactions”; instead, they must focus on the personal passions of each giver.”

He identifies five areas in which improvements to CRM will benefit non-profits.

Generosity-specific predictive data analytics. Nonprofit CRMs must predict and customize each donor’s experience. Successful systems will combine tried-and-true fund-raising data analytics with social media signals and even current events to create a holistic, personalized relationship with each giver.

Giver-managed relationships.
Nonprofit CRMs must enable two-way communication and create open conversations with givers about the success of individual projects. Nonprofits can no longer report on cold institutional metrics.

Completely removing the “sales” paradigm. Nonprofit CRMs shouldn’t be modeled on sales/transactions. Instead, they should focus on long-term relationships around generosity, social engagement, advocacy, etc.

Open APIs and integrations. The days of monolithic donor management systems are over. Nonprofits want to use best-in-breed tools for email marketing, donation processing, etc. The new CRMs should embrace these choices and provide easy integration.

Increase efficiency and decrease overhead. Nonprofit CRMs must help reduce the unnecessary costs common to charities. Back-office tasks like donation importing, gift receipting, and foundation giving management can suck up hours of staff time and create massive overhead. The new CRM needs to understand the very specific needs of nonprofits and provide efficiency tools that allow charities to go about the work of accomplishing their mission.

I am sure there would be a lot of people cheering if the activities listed in his last point became much easier. Given that donor acknowledgment letters need to go out this month, it would probably move to the top of everyone’s wish list.

I had also been thinking that it might be useful to be able to record notes from every interaction whether it be phone call, face to face interactions, emails and social media. These things may already be possible in a way that doesn’t treat them as sales calls.

I wondered if any existing tool allowed you to record indirect signs of investment in your organization like people mentioning or tagging you on social media. Can you take screenshots of positive comments and electronically file them away?

I was a little leery at the mention of combining “fund-raising data analytics with social media signals.” That phrase made me wonder if he envisioned a system that tracked the social media activity of anyone who engaged with you and sent you tips noting what a person was passionate about. I could see that getting really stalker creepy fast.

On the other hand, if you have entered keywords into someone’s file regarding what they were passionate about and the system alerted you when a related topic was trending on social media, that might be okay. Or if the system collected keywords from the social media profiles of people who engaged with you and then spit out a report letting you know 58% of those people are passionate about animal rescue, Indian food and bluegrass music, that could also be help inform strategy development without feeling overly intrusive.

When Honesty Is Better Than Doing Your Best

Back in September, Seth Godin wrote a short post on the idea of doing one’s best.

It’s a pretty easy way to let ourselves (or someone else) off the hook. “Hey, you did your best.”

[…]

By defining “our best” as the thing we did when we merely put a lot of effort into a task, I fear we’re letting ourselves off the hook.

[…]

It’s entirely possible that it’s not worth the commitment or the risk or the fear to go that far along in creating something that’s actually our best. But when we make that compromise, we should own it. “It’s not worth doing my best” is actually more honest and powerful than failing while being sort of focused.

Since it is the beginning of the new year, a time of making resolutions to do better, I thought it was an appropriate time to call attention to this idea.

(By the way, what does it say that I took a short post about doing your best and abridged it further, thereby lowering expectations of the reader’s attention span?)

I chose this post of Godin’s and edited it as I did because I wanted to focus on the sincerity inherent in being realistic rather than being idealistically aspirational.

There is already a lot of idealism in the non-profit arts, especially when it comes to creation, and there is nothing wrong with that. If there is, I am among the chief offenders.

There is also a lot of idealism in non-profit arts organization mission statements that promise to offer the “highest quality, best-in-class, world-class, superior” etc., product or experience.

In the face of declining donations and revenue generating attendance, groups often don’t have the resources to provide the highest quality product and experience. Instead of making a resolution for the new year to strive for some nebulous standard of excellence, I think it is worth engaging in a little self-examination along the lines Godin suggests and acknowledge where you are not providing the best.

For example, are you offering the very best events your budget will allow, even though that means there will only be four events a year? Or are you making compromises so that you can offer a wider variety of experiences over the course of 8 events?

Is your staff trying to do more with less or have you scaled back services due to budget constraints?

An honest assessment of this situation rather than continuing to mouth platitudes about offering the highest quality interactions may help you better understand the implications of these trade offs. If you can say, yes we decided it wasn’t worth keeping the office open as many hours six days a week, you take responsibility for choosing not to serve a segment of your community or at least choosing a course that makes it difficult for some to receive service.

While it can be disappointing to face the areas in which you are falling short, it is a more constructive approach than claiming you are at a loss to know why attendance is falling or a demographic of the community is failing to engage with you. You can better address these issues if you have a good sense of the causes behind them.

If you have a well-defined plan for achieving excellence with criteria, milestones and resources dedicated to achieving it, by all means go for it!

When You Hit The Sculpture, Break Right Past The Expressionists

I am traveling to see family for the holidays so I have a couple retrospective posts scheduled to cover my absence.

If you are traveling or just have a little time off over the holidays, maybe you might want to try something new like visiting a museum or visiting a museum you haven’t been to before.

Back in 2007 I posted an entry that contained links to posts that Tyler Cowen and Donald Pittenger had written about how to walk through an art museum.

About a 18 months ago, The Art Assignment made a video about visiting art museums.

The primary content of each is interesting, but there is some really great stuff in the comments sector of each, especially The Art Assignment video.

If you ever wanted proof that how people enjoy art is dependent upon their relationship with the idea of art and the people with whom they are experiencing it, it is all there.

Everyone has a different rules for themselves when entering a gallery, but it is clear that the social rules they set for themselves also influence their enjoyment.

One person writes that because his style and that of his significant other differ, he spends a lot of time waiting for her at the portal to the next gallery. Another person says their rule is not to accompany or wait for each other at all other than to rendezvous at an agreed upon time.

After reading all the content, I started to think that anyone who says viewing art is a passive experience is a prisoner of their own rules and expectations because there are plenty of options available. (One of the more extreme essentially advocated a zone defense of whatever you were looking at to prevent others from encroaching) May those options need to be promoted more widely.

It’s Not About Our Great Dark Ale

About a week ago I was at a conference that was addressing creative placemaking and revitalizing communities. Mary Cusick from TourismOhio made a presentation on the new tourism campaign that is being worked on.

As she talked about marketing the state, I was interested to see how similar the attitudes research participants expressed about Ohio were to attitudes people express about the arts.

While people were generally neutral about Ohio, having no positive or negative associations about the state in general, they did feel there was a degree of tribalism. If you aren’t plugged in to the Ohio State University culture, erm I’m sorry, THE Ohio State University culture, you feel left out. In addition to the stress on THE, there is also the O-H—I-O cheer, among other identifiers that one can invoke at any occasion over a fairly large geographic area and receive a response.

We know that people have similar feelings about the arts with language, behavior and particular dress code which feel exclusive.

Another thing that Mary Cusick noted is that nearly every travel destination ad features the beauty and majesty of their outdoor attractions with people doing outdoorsy stuff.

However, research shows that people are aspirational in their responses about what they want to do on vacation. When you ask people about their plans, they talk about outdoors activities, but when you sit them down and ask what they actually have done and what the most important goal of a vacation is, the answers are a bit different.

And by sit them down, I mean literally. The tourism office research involved talking to people from Ohio, Michigan, Illinois and Pennsylvania in their living rooms. They showed us video excerpts of the interviews.

I had a sense that the responses on arts participation surveys may also be on the aspirational side and was a little depressed that there wasn’t funding to do deep research like TourismOhio did. (I will say that part of me suspects arts participation surveys have included that degree of deep surveying. It’s just that seeing even brief video of the process during a presentation made a deeper impression than being told 100 people were surveyed in their homes)

What was important to people when they traveled on vacation was that it was an opportunity to de-stress and connect with family and friends. These are exactly the reasons given by people surveyed about what they valued from participation in an arts or creative activity. (graphics on pages 10 & 13).

Cusick reinforced Trevor O’Donnell’s constant message about advertising focusing on the patron/participant/consumer experience when she talked about the philosophy behind the ad campaigns being developed. She said it wasn’t about the great roller coasters, microbreweries and awesome ice cream shops in the state. It is about getting scared out of your wits, sharing your darkest secrets with your best friend over a pint of dark ale, and ice cream mustaches on your kids’ faces.

The print and broadcast pieces she showed us were all right in line with that approach.

Interesting and valuable insights to think about moving forward.

Humility In Service

I was attending a creative industry conference today which gave me a lot to think about. One of the topics that came up was creative placemaking. Right now that is a big push for improving communities around the country. ArtPlace is one of the bigger efforts to this end.

However, one of the things keynote speaker Tom Borrup noted was that often placemaking has an element of placetaking.

It is widely acknowledged that gentrification displaces artists which planted the seeds for vibrancy within neighborhoods. The process of placemaking seeks to improve conditions in neighborhoods which may end up displacing a wider spectrum of residents beyond artists. Even if it doesn’t immediately displace them, the placemaking vision may implicitly be imposing a different type of art and culture than already exists there.

Borrup suggested one of the most important questions to ask is whose art and culture is being employed in the placemaking effort. Should there be an effort at placekeeping? That is, an intentional effort to determine what should be left in place rather than replaced.

This reminded me of the woman I wrote about two weeks ago who was selling a condo in San Francisco’s Mission District at below market rate. She was requiring the condo buyer to commit to a cultural promissory note to contribute to the community. One of the conditions I hadn’t mentioned was that she required the buyer not to complain about the Day of the Dead celebrations.

Whether that is a reasonable expectation of a property buyer or not, this shows a concern that the existing culture of the neighborhood not be disparaged or displaced by new residents.

Along the same lines, in another session Marc Folk, Executive Director of The Arts Commission in Toledo noted that arts people often talk about the necessity of going out into the community since the community doesn’t come to them. He said that he often approached that as if he was metaphorically riding out on his white horse to save the community.

He said after a time he learned that really first you needed to go out as a guest and ask to be hosted at meetings, gatherings, etc. which is a much more humble approach. I had visions of the electoral process in NH where people host intimate meetings with political candidates in their homes. Though I also suspect he may have meant being a true guest and not being the focus of attention at all the first few times out.

Similarly, in another session a panelist noted that after experiencing a lot of resistance from educators, they finally asked what they were doing wrong. They were told that generally arts organizations come along and ask the schools to participate in their programs rather than asking what initiatives the schools were pursuing that they could participate in. (I guess in some cases, arts organizations put schools into grants as program participants without even consulting with the schools.)

This general sentiment reminded me about the diversity panel I attended at the Arts Midwest conference this past Fall.  When I wrote about the session, I noted:

..the focus of engaging diverse communities has been on how the arts/cultural organization can benefit from the inclusion. This can make the effort feel disingenuous and leave people feeling marginalized. Few organizations can say why engaging diverse audiences is meaningful beyond seeking to expand sources of revenue.

The first step then is to articulate why it is important and what the organization’s concept of diversity is given that the term can encompass cultural, ethnic, social, sexual and other affinity groupings.

The Arts Midwest panel talked about consulting representatives of the segment that aligns with your concept and letting them tell you what is relevant to the community rather than engaging an artist or program and expecting/telling that segment they should find your offerings relevant to them.

If you think about what is required to do any of this, you realize that you need to take the approach of truly serving the community rather than doing things you think the community will like.

Oh Please Let Someone Start Singing Ode To Joy In The Produce Aisle

On my Twitter feed I got a link to an announcement that a documentary on Knight Foundation’s Random Act of Culture program won a regional Emmy. As I watched the first brief video where Dennis Scholl talks about first getting the idea from a pop up opera performance in Valencia, Spain where they ended by holding a sign saying “So You Don’t Think You Like Opera?,” two questions came to mind.

The first is I wondered why people reacted so positively to having performers throw off their “mundane” identities and burst into action in public spaces, but will pass by Joshua Bell or Tasmin Little in street clothes playing in a railway station.

I am on record expressing disdain for the way the Joshua Bell situation was set up because it seemed positioned to allow the journalist to call out people as uncultured philistines. I wrote about a great three part podcast (which alas has disappeared) where the contributors discussed how important setting and context are to creating a receptive mindset in people and how these things are not present in rail stations.

But people aren’t naturally placed in this mindset in shopping malls and supermarkets either. People may be less harried than when they are rushing to work or to connect to another form of transportation, but they generally aren’t going shopping secretly hoping the crowd will burst into “Ode To Joy.” Yet people are immediately delighted when it happens. Why is that?

The difference may be the scale. Walking up on a busker or group of performers on the street is a different experience from having the people around you start to participate in something. You have more permission to enjoy yourself if 40 people standing around you start singing versus seeing the 40 people nearby stride with determination past buskers.

There is also a different sort of theatricality involved with flash performances than busker setting up an open instrument case. If Joshua Bell had flung off his jacket with a flourish and dove into a lively piece as he descended the escalator at the Metro station, it might have engaged the curiosity of more people.

The second question that occurred to me was the one posed at the end of the performance in Valencia about not liking opera. It probably is easy to be open to liking opera in a 5-10 minute segment when everyone around you seems to be participating. It may not seem as enjoyable to go to an opera house and try to follow the plot of an entire opera in a foreign language. Heck, it may not seem enjoyable if a group did a pop up performance of the entire opera, blocking the aisles for two hours while you were trying to buy groceries for your family.

This isn’t a criticism of the Random Acts of Culture program. Inciting curiosity and showing people they have the capacity to enjoy opera, dance, etc., is an asset to the arts.

We just can’t acclaim that particular tactic as the answer to getting new audiences hooked. It’s no more the solution than the idea that people only need to see our work once before they are hooked.

In fact, it may be less so. For people who are not frequent attendees, the experience of going to the opera after seeing a pop up performance may seem like a bait and switch. For people who work in the field, it can be difficult to imagine how stark the contrast may seem to them.

Thankfully, many in the field are able to imagine that performance attendance experience may be losing its relevance for today’s audiences and there is a fair bit of conversation occurring about what alternatives are possible.

On the other side of the equation, when arts practitioners advocate for taking art and culture to people where they live, it should be remembered that these experiences are only a delight because they are unexpected, infrequent and in small doses. Too much of it and you are an unwelcome intrusion on people where they live.

It would be better if arts practitioners could find a place nearby where people could gather and be delighted that doesn’t interfere with the daily flow of life.

Oh wait, there are already a bunch of those. They are the places nobody under the age of 60 seems to want to go to have an arts experience.

Clearly, there has to be a medium between the two environments and it is going to take some work to determine what it is exactly.

One of the things I suspect, but I would be interested to see a study confirm, is that the pop up performances like those in the Knight Foundation’s Random Acts of Culture may make spectators more confident in their own ability to be creative. Even though the person standing next to them who started singing may have many years of training and rehearsed for five hours in order to make everything look effortless, the illusion is there that the average John or Jane has the potential for excellence. A concept that is reinforced by shows like American Idol and So You Think You Can Dance.

Since we are seeing signs that the concept of personal creativity is more appealing than the concept of art and culture, pop up performances could be one of many tools used to encourage people toward participation in creative endeavors. That can’t be the only tactic used and the execution has to come off more organic than just planting performers in the audience.

Best Effort Yet And I Missed It

I didn’t know about NBC’s recent live broadcast of The Wiz until it was over, and that worries me.

It isn’t because I necessarily really wanted to see it. It’s the idea that if a company with the resources of NBC couldn’t make a person in the arts like myself aware that the show was going on, what hope do I, with my comparatively minuscule advertising budget and resources, have of reaching members of my community?

I haven’t had a television for about 5 years now and I don’t watch or rent video through Netflix or Hulu. If I did, maybe I would have seen something if NBC promoted it there.

As it was, I had no inkling NBC had even chosen to do The Wiz as their next project, much less when it would air. In all the blogs I read, all the webpages I visit, all the Twitter posts I read in the course of the day, I saw no mention of it until a bunch of people started gushing about how great it was during and after the performance. If there were banner ads on webpages I visited, I missed them.

I should mention, I did notice ads for a performance of Phantom of the Opera at some place in South Carolina. I wondered why I was getting what appeared to be retargeted ads since I am so far away geographically and never visited their webpage. There is a good chance I would have noticed something similar for The Wiz.

This challenge of reaching audiences as so many disparate channels of communication proliferate isn’t a new one. It has been the subject of discussion for a long time and many blogs and articles offer tips for using social media and other strategies to reach audiences.

While my experience (or inattention) isn’t necessarily indicative of a nation trend, as I say the fact that The Wiz broadcast went entirely under my radar caused me great concern. I guess for as engaged in the conversations of the arts field as I am, I am still joining the legions of the disengaged.

Dozen-ish Views On Etiquette

Audiences today, they just don’t know how to behave!

You have probably seen a lot of conversation on this subject crop up whenever something egregious occurs and makes the news or social media rounds.

UK based What’s On Stage decided to tackle the subject of etiquette from all angles over the last week.  There is a full index of all the articles on their site.  It can be worth taking a look through because while they have the usual perspectives from actors, annoyed audience members and the obligatory post about how things only got staid and passive during the Victorian era, there are some voices that aren’t commonly heard.

For example, an usher writes how they and their compatriots are the public face of the theater and bear the heaviest expectation to enforce the rules but don’t receive the support necessary to carry out their charge.

What the usher has to say probably isn’t news, but is a reminder to examine whether we are providing our front line staff/volunteers with sufficient support.

A theater manager writes:

I do think audience behaviour has changed recently. People feel they know their rights more and don’t necessarily have to think about other people. It’s all about them: ‘this is ridiculous, I shouldn’t have to queue’. There is a sense of entitlement. It always seems to be: ‘I’m traumatised now, and what are you going to give me?’

People are angry when they get disrupted by phones, but it also works the other way. The person on the phone says: ‘What’s your problem? It’s my phone and I am busy.’ There’s no sense of being able to put yourself in another person’s shoes.

He/she notes that so often a balance has to be struck, especially when it comes to assessing whether dealing with a disruption will cause a bigger disruption than is already occurring.

Then there are those who like their audience rowdy and involved and a woman who was dismayed that the audience at a performance at Mamma Mia! was so polite, she couldn’t manage to get them to sing along with the performers.

If nothing else, the series is a good reminder that the question of etiquette is one encompasses an entire range of people, not just those in close proximity in a single moment.

Not As Simple As Subtracting The iPhones

I was really interested to read how a coffee house in NYC was using conversational prompts in an effort to get customers talking with each other. It seemed quite similar to the program a Brazilian bus company created to get people on their buses chatting with each other and inspired me to try something similar at my performing arts center.

It was only when I read the story a little closer that I realized the reason the prompts exist is part of a philosophy which also involves keeping the Wifi off until 5 pm. Turning the Wifi off helps the coffee house serve more customers because fewer people are camping out at the tables all day, but it is also about creating a communal space.

“We truly believe that coffee shops were created for people to engage with one another, and meet new people, and be community hubs,” says Birch Coffee co-founder Jeremy Lyman. “When everybody has their face in their laptop, that can’t happen. We’re trying to create a way for people to be a little more vulnerable.”

Initially I thought to write something about how every time I encounter another anecdote about personal electronic devices causing people to disengage from normal interactions, it offsets arguments about the benefits of allowing their use. Sure they may tell their friends about their experience or research upcoming shows, but is short term economic benefit worth the erosion of social interactions?

But as I re-read the quote above about coffee houses being community hubs where people engage with and meet new people, it occurred to me that this is often the same language arts and cultural organizations use when touting their benefits. This made me question, if the primary format being offered is sitting quietly in a dark room, is there a lot going on that is staving off the erosion of social interactions?

Sure, the fact people have come out and are in physical proximity with strangers rather than at home watching Netflix is fast approaching the point where it will be considered a major victory. Is it really raising the bar and setting a new standard for enabling community involvement and interaction? Subtracting iPhones doesn’t automatically increase a participant’s engagement in an event.

Granted, the primary purpose of a cultural organization is not to stimulate social interactions. Then again, nor is it the primary goal of coffee shops. If it is a value you embrace or claim to bring, it needs to part of the planning.

Recent studies have started to suggest that the term “creative expression” is viewed more favorably than “arts” so arts groups may need to offer more opportunities for interaction and creativity. This is not to say that current practices needs to be abandoned. Rather alternatives will need to be provided if group are going to claim they are a community resource and bemoan the decline of social interactions.

One example that pops to mind (or more accurately, my salivary glands) is the Bach, Bacon and Biscuit event in Chattanooga that Holly Mulcahy recently wrote about.

What’s not to like? f that isn’t a recipe for bringing people together and getting them to interact…

Thankfully, We Don’t Have To Settle

Over on ArtsHacker, the contributors talk about what they are thankful for as arts managers.  Often the spoken or unspoken source of gratitude is the fact that we still have jobs and that people continue to be interested enough in what we do to support our work.

There was a post on Vox.com by Dennis Perkins, a guy who, until recently, worked for a video store in Portland, ME. Yes, apparently there are still some around, though fewer every day.  The store lasted as long as it had thanks to the exceptionally knowledgeable, curatorial and customer service practices of the owner and staff.

Perkins offers some sobering insights that may be instructive for the future of  performing and visual arts organizations.

1) Video stores are about investment
The enemy of video stores was convenience. The victim of convenience is conscious choice.

If you’re actually in a video store, the stakes are different. You’re engaged. You’re on a mission to find a movie — the right movie. You had to get out of bed, get dressed, and go to a store. You had to think about what you want, why this movie looks good and not that one, perhaps even seeking guidance or advice….Before the film even starts playing, you’ve begun a relationship with it. You’re curious. Whether you’ve chosen well or poorly, you’ve made a choice, and you’re in it for the duration.

With online streaming, we don’t decide — we settle. And when we aren’t grabbed immediately, we move on. That means folks are less likely to engage with a film on a deep level; worse, it means people stop taking chances on challenging films

Similarly, attending an event is an investment and involves a relationship that the attendee has begun to develop. This isn’t news. There has long been a conversation about eliminating barriers to making that choice since it can also involve arranging for a babysitter, eating a meal and finding parking.

In some respects, the “settling” behavior represents a deepening manifestation of having 500 channels and finding nothing on,  because it continues to normalize having low expectations.  (And settling is pretty common, Mashable satirized it.) This situation is worse because it couples low expectations with the perception there is no alternative.

When it was just 500 cable channels, you had the option of going to a video store and getting recommendations. As Perkins notes, an algorithm suggesting new options can’t replace a human. Even if it isn’t just factoring in your “settling” choices and tosses in unexpected options to push you in new directions, an algorithm doesn’t exert the influence/peer pressure of another human being. It doesn’t care if you choose to settle.

Turns out, those snarky, smug video and record store clerks who looked down on your choices provided a valuable service.

Perhaps most disheartening about Perkins’ piece is his assertion that excellent customer service, high customer loyalty and efforts to reach people via social media won’t save you.

Videoport had loyal customers, customers who didn’t abandon us, even at the end. Sensing the air of growing unease at the thinning lines at the store made some regulars come in even more, sometimes dragging friends along and extolling our virtues. There was an elderly couple who loved my recommendations so much I’m genuinely worried they’re just staring at a blank screen right now. But video stores — like bookstores, record stores, and arthouse theaters—have died as the lure of online convenience overcomes even the most stalwart patrons

I started a weekly blog/newsletter for the store. I intended it to be a place for customers and staff to continue the ongoing movie conversation through movie reviews, debates, and think pieces about the store and movies in general. In theory it was, apart from being a chance for me to exercise my brain and writing skills, a way to bind customers to the store by giving them a sense of ownership in the place. In practice, as the customers drifted away, it became more like a running, increasingly desperate 10-year argument as to why our video store deserved to exist, written by me.

Now my intention isn’t to be a downer as we move into the holiday season. One of the significant differences between performing and visual arts organizations and video stores is that the former has the ability to change the way customers experience their product where video stores can’t.

Watching a DVD is always going to be the same experience, but seeing a performance can happen in a performance hall, a coffee house, a park,  a shopping center, an airport, etc. It can involve a high level of interaction or barely any at all. After the central activity is over, you can meet the creators/performers if you haven’t already and the opportunity to hang out at a bar exists if the parties are willing.

A DVD or streamed program does have the benefit of being experienced on one’s own schedule and can be stopped and started according to the vagaries of life. An arts event has the potential of becoming one of those vagaries of life you hit pause to participate in.

The conversation about making an arts experience more participatory rather than passive has been going on for awhile now. As we start to move into the new year and planning the next season, it might help to start thinking about our ability to provide a participatory experience as the competitive advantage we possess rather than focusing on all the ways a live experience doesn’t allow for the flexibility of recorded content.

In that sense, Perkins’ piece isn’t necessarily a sobering warning about the future of the visual and performing arts, it is a caution against offering an experience that isn’t discernibly different from watching a movie.

 

This Is Not The Ticketing Site You Were Looking For

As the holiday season approaches, I am remind of the less than altruistic truth that others are eager to make money off your success..even if you don’t perceive yourself as successful.

Close to two years ago I wrote about a compliant I was called to the box office to address which turned out to be the result of another ticketing site masquerading as ours.

In the last day Thomas Cott tweeted a similar story about the Colorado Ballet’s Nutcracker tickets being bought up and sold at up to $1,100 for $155 tickets. In this particular instance, with tacked on fees, two tickets cost $3,000.

Even though the Ballet has received its money, the problem, as the Ballet’s ticketing manager says, is one of access.

Part of the problem comes when audiences can’t afford overinflated ticket prices and then stop considering going to the ballet altogether.

“We love supporting our community and we have our ticket prices set so that… every family that wants to come see The Nutcracker can,” Clark said.

This article was particularly timely because I recently noticed that the top Google results for our theater was a site with the pattern “theatrename.box-officetickets.com.” They are selling some of our events at 4.5 times the face value.

It isn’t just us. I did a little more searching with common theater names and Ohio Theatre in Columbus, Fox Theatre in Detroit and Bijou Theater in Knoxville all have sites with the same URL pattern that show up.

Lest you think that only big productions at famous venues are vulnerable, my theater is located in a rural area and the show in question two years ago was an Elvis impersonator. There was a good crowd scheduled to show up, but it was hardly the most heavily in demand event.

It doesn’t take much effort to check the Google results for the search terms including your theater name and location and see what shows up as selling your tickets. In addition to the theatername.box-officetickets.com address, I have also seen theatername.ticketofficesales.com as a common site names. I am sure there are others.

It can be good to remind potential and existing customers of the official ticket outlets. The fact that these are not the official websites are quickly apparent to many people, but to those not accustomed to navigating the internet and purchasing things online, it isn’t as clear.

At the prices some of these places are charging, all it takes is just a couple of people making purchases to make it worth their while.

I Love The Smell Of Bach In The Morning

This month’s New Yorker has a story about researchers who have discovered how interdependent our senses are when it comes to enjoying an experience. (h/t Tyler Cowen)

For example, people’s perception of how crispy potato chips are when they eat them is dependent on what type of sound they are listening to. People will perceive foods as more bitter, sweet or satiating depending on the color, shape, texture, weight of the vessels they are consuming them from even if the product doesn’t change.

…Spence asked people to sample a dark Welsh ale: one sip while listening to a light, tinkling xylophone composition, and the second to the sound of a deep, mellifluous organ. When the second piece of music stopped, the audience had fallen silent.

“Wow,” a girl near me in a vintage houndstooth dress said. I knew this particular trick of Spence’s—I had watched him perform it multiple times—but it still worked on me. With only a change in the background music, the deep-brown beer had gone from creamy and sweet to mouth-dryingly bitter.

While these techniques have been used to help market food and other products, they can also be used to promote healthier eating.

He noted that other researchers have shown that the elderly, when eating tomato soup, must add more than twice as much salt as a young person does in order to achieve the same taste. Why not mitigate that increased salt consumption, and its attendant health hazards, by presenting the soup in a blue container, a color that Spence has shown can make food seem significantly saltier?…The effect could be used similarly, Spence said, to design soundtracks that replace some of the lost flavor of food for the elderly.

This year, he began working with a children’s cancer center in Spain, to experiment with plating, lighting, and acoustic tweaks that could counter the pervasive metallic taste and nausea that are common side effects of chemotherapy.

Since performing and visual arts are a sensory experience, the article got me wondering what the benefit would be in engaging a fuller range of senses at performances, museums, galleries, etc.

Most specifically, I wondered what might be helpful in making the experience more welcoming and less anxiety inducing for new attendees. My first thought was the subtle smell of chocolate chip cookies or homemade bread wafting from somewhere.

Beyond that I can’t think of too many other specific examples of sights, sounds and textures that would be conducive to an experience. (Although according to Holly Mulcahy, in Chattanooga, Maple Street Biscuits are hands down the way to go.)

Many arts venues will often have music playing and the lights adjusted to create a specific mood for visitors and attendees. Artists are already plugged into the impact of color, light, sound, and sometimes smell, as tools and possess a little insight in this regard. But often this insight is focused on the impact of the presentation on the viewer rather than the viewer’s total experience.

Clearly, you can go mad trying to determine if the curve of the arm rests on your seats best enhances the experience of Shakespeare or Arthur Miller. It could be helpful to keep this research in the back of your mind and think about what obvious opportunities to engage a fuller range of senses might exist. It may involve changing default lighting schemes or soundtracks in favor of more suitable ones.

Can You Care In An Unreasonable Way?

Seth Godin says he figures Apple computers reached their peak about three years ago.

Since then, we’ve seen:

Operating systems that aren’t faster or more reliable at running key apps, merely more like the iPhone…

Geniuses at the Genius Bar who are trained to use a manual and to triage, not to actually make things work better…

Software like Keynote, iMovie and iTunes that doesn’t get consistently better, but instead, serves other corporate goals. We don’t know the names of the people behind these products, because there isn’t a public, connected leader behind each of them, they’re anonymous bits of a corporate whole.

Compare this approach to the one taken by Nisus, the makers of my favorite word processor. An organization with a single-minded focus on making something that works, keeping a promise to users, not investors.

Mostly, a brand’s products begin to peak when no one seems to care. Sure, the organization ostensibly cares, but great tools and products and work require a person to care in an apparently unreasonable way.

If you are nodding your head in agreement upon recognizing that Apple’s achievements have sort of leveled out, stop a second and think about whether you are running things to make them better or just to triage and serve organizational goals.

When I read the sentence about the software not getting better but serving other corporate goals, Trevor O’Donnell’s posts about marketing reinforcing the arts organization’s image of themselves, rather than reinforcing the customer’s image of themselves having a good time, came to mind.

Obviously there is more involved with offering consistently better experiences to those who participate in the events and services you provide than good marketing. Good service, good marketing, good environment are all interdependent.

It is difficult to recognize issues that exist when you are close and involved with them which is why the Apple example is so useful. When we realize that some elements of a highly successful company have leveled off, it becomes a little easier to perceive parallels in our own operations.

The real challenge comes in the last sentence of Godin’s I quoted. What are the areas in which you and your staff can care in unreasonable ways?

What does that mean? What does it look like for your organization? Your customers can probably give you a hint if you ask (they may be already telling you, emphatically and unsolicited).

There may be people in your organization already invested in something with an unreasonable degree of care who are assets to your organization. It may not be necessary for everyone in your organization to all care about the same thing in order for you to be successful.

Given the number of hats worn by people in non-profit arts organizations, it would be a blessing if you had even a few employees that exhibited unreasonable care in different areas in a manner that was balanced within the organization and within themselves. (Trying to channel unreasonable care into all your areas of responsibility is likely to drive you crazy).

Throw A Big Fat Fake Wedding

A few weeks ago I read an article about how a company in Argentina is doing good business throwing fake weddings. Apparently most young people aren’t getting married or are only having civil ceremonies. Feeling that they missed out on participating in a big flashy wedding, people pay about $50 to attend a fake wedding.

The fake wedding company, Falsa Boda, contracts with real wedding locations, caterers and DJs to throw an all night party interspersed with dramatic vignettes.

If you think this sounds familiar, there is a popular environmental/interactive theater piece called Tony and Tina’s Wedding set at an Italian wedding and reception.

As the Argentina percolated in my mind, I realized this is a good general framework for arts organizations to engage the public in any number of activities. One of the things recent surveys conducted by the National Endowment for the Arts and Arts Midwest found was that people are interested in actively participating and creating rather than sitting statically in a dark room.

There is a lot of opportunity in a wedding scenario to have people create things like the invitations, dresses, centerpieces, flower arrangements, etc. Ceramics classes can make plates, vases, etc. You can get people to vote on meal choices, DJs, brides maid dresses, etc.

Some of these provide an opportunity to partner with local businesses. When you ask people to vote on meal choices, you could get caterers, restaurants and wineries together to create a tasting event that people pay to attend.

Awareness of these businesses is raised at a fun social occasion which creates a buzz for the culminating wedding event. It probably wouldn’t hurt if a result was thatbusiness owners viewed the arts organization as a valuable asset in the community.

To create additional buzz, many other preliminary events can be staged in the preceding months. For example, the “dress fitting” can be scheduled a month or so ahead of time at a local dress shop. The bride, family and bridesmaids introduce some plot points which continue at other preliminary events like the bachelor(ette) parties and don’t get resolved until the wedding. The public can show up at these events and watch the drama unfold (perhaps an ex-boyfriend comes to the fitting and declares his love…or the groom’s ex-girlfriend comes and denounces the bride).

While attendance at these preliminary events are free and open, it might be smart to schedule them at inconvenient times (Wednesday 4pm versus Saturday 4pm), in places with low capacity for spectators, or at unannounced pop-up occurrences (fight in the mall food court or diner) so that people have to query their friends on social media about what happened and swap theories about what might happen next.

Finally, a big plus is that the subject matter and format would definitely appeal to a younger audiences.

Taken at its most ambitious, this idea could take a lot of time, effort and money to plan. But it could also involve a collaboration between multiple arts organizations of different genres which could provide operational staff support and sites for plot points. (Bride and groom pick out music at a chamber orchestra concert. Contentious bidding for a piece of art at a museum or gallery for a wedding gift.)

A less ambitious itinerary could be pulled off by a smaller group with much of the drama unfolding on social media (hmm, when she said she is making pesto, is that the actor talking about her personal life or should I keep an eye on this tonight to see if a romantic dinner unfolds for her character?)

There is are a lot of possibilities to this general framework. It doesn’t have to necessarily be a wedding. You could have a spy drama unfold the same way and encourage the community to report any “secret” meetings they observed. Or you could dramatize the life of the newlyweds annually with a sped up timeline seeing their kids and grandkids grow up and get married over 15-20 years.

Whenever I read about how people want to participate rather than to sit quietly as a spectator, I always think about all the performing arts facilities that are essentially designed at great expense for people to sit and observe. The need to utilize the very expensive facility in the manner it was designed creates a disincentive to create interactions that stray too far from that situation.

What I like about this idea is that it provides for a main event (the wedding) to occur in a physical space where people sit and watch, but it isn’t necessary that it does. Meanwhile, people have had the opportunity to contribute and participate actively and will have a strong sense of ownership in the final outcome.

Arts Participation Tied To Education, Not Wealth

Some encouraging news coming from Pacific Standard in support of the growing trend to focus on participatory arts experiences over simple attendance. According to the results of a new study conducted in England,

“…most forms of arts participation are strongly correlated not with class, but rather with education. To his surprise, he found that in a large sample of the English population, those with higher incomes were actually less likely to be active participants in the arts.”

Let’s get it out of the way right at the beginning and acknowledge that arts participation may be more integral to the English education experience than the U.S. so this finding may not be completely applicable to the U.S.

Still, it is a factor to pay attention to when looking at the demographics of the people you are engaging and trying to engage. The findings are pretty captivating.

In other words, a certain percentage of people go to the opera in order to be seen, to impress their bosses (or in-laws), or because it’s what their friends and neighbors expect them to do. But if you are actually a member of the opera chorus, it’s probably because it feeds your soul.

Reeves found that “arts participation, unlike arts consumption and cultural engagement generally, is not closely associated with either social class or social status.”

Indeed, “those with higher incomes are less likely to be arts participants,” he writes, adding that this finding is unexpected and difficult to interpret. Perhaps, he speculates, those at the top tend to work longer hours, and have less free time to devote to creative pursuits.

However, Reeves found education was “a strong predictor of the likelihood of being an arts participant.” After adjusting for the influence of family background, he found that, compared to people who did not participate in higher education, those who had earned a degree were four to five times more likely to play a musical instrument, or be involved in painting, photography, or dance.

It is intriguing to think, even if just speculation, that the practice of providing art to be consumed may have been heavily influenced by the fact that those with the most money only had time to attend. Those who are highly educated, but not as affluent may have an interest in consuming, yet they have a stronger interest and availability in participation, but may feel convenient opportunities are lacking.

If you are in a community where everyone sings in a choir, but few attend a concert by touring artists, you may be witnessing this dynamic in action.

There has long been a criticism of a one size fits all approach to marketing, programming, development, etc., especially in terms of trying to replicate what another organization is doing. Now one needs to consider if an art for consumption model may be incompatible with their community as well.

Then there is this statement to think about:

In any event, the findings can serve as a rejoinder to those who argue the arts are strictly of interest to the elite—an assertion that implies the rich can fund these organizations themselves rather than asking taxpayers to help do so.

Despite the exciting prospects represented by this statement, what is still going to be a million dollar mystery question for most arts organizations is if you shift to providing a more participatory mode of arts experience, is there enough interest to support the organization?

Even though there is potentially a much wider scope of people to which to appeal, the knowledge really affluent people are most interested in arts consumption may deter change.

Thinking About The Implications Of Local News

Arts organizations, and really any business, need to be cognizant of different environmental factors that may impact them. It is relatively easy to predict (or blame) the impact of the economy or local unemployment on earned and unearned revenue.

It can be a little more difficult to discern what effect zoning changes in different parts of your city might bring or if the adoption of Common Core standards by local schools is going to good or bad for the local arts over the long term.

Another thing that might not really be on your radar as a potential threat or opportunity is the availability and affordability of real estate in your community. An article predicting a worsening of the rental market on the Atlantic website says the number of people paying between 30%-50% of their income is expected to rise over the next decade.

The researchers estimate that the current rental crunch—the one where vacancies are around 7 percent, about half of renters spend more than 30 percent of their salaries on housing, and one quarter spend 50 percent or more—is only going to get worse over the next decade. Even if housing prices and income rise as quickly as inflation (about 2 percent annually) the number of severely rent-burdened Americans (those paying 50 percent or more) would increase by 11 percent over the decade, to over 13 million people in 2025.

According to their estimates, the current trend—where fewer Americans opt for homeownership—will continue. And that could be bad news for household finances, since a greater number of Americans will wind up using a major chunk of their income just to pay for housing.

When it is put in these terms, it doesn’t take much effort to understand that there will be less disposable income floating around with so much of it is going into housing. If you are paying 50% of your income for rent, there is that much more motivation to stay at home and get your entertainment bingeing on Netflix series.

Unless you have a lot of housing developers and public policy makers on your board that you can advocate to, there isn’t much an arts organization can do to directly impact this reality. If you see this sort of thing on the horizon for your city, you could be proactive in your next couple 5 year strategic plans to prepare for and lower economic barriers for residents who are challenged by rising rents.

Spoilers To Help You Enjoy The Show

Slate had an article last month about schools in North Carolina that were flipping the museum field trip.

This is based on the concept of a flipped classroom where you do all the reading, view video lectures, etc on your own. During the normal class meeting period, the instructor helps you apply that knowledge to problems in a similar manner to how students would be expected to demonstrate what they learned by doing homework.

Essentially the lectures are received at home and the work is performed in class instead of the typical mode of learning where this is reversed.

In the case of the museum visit, instead of visiting the museum and then applying what was experienced to classroom work, the classroom work and learning about the concepts preceded the museum visit. In many respects, the museum visit was an ending point confirming the reality of expectations rather than serving as a starting point for a project.

There were a lot of interesting elements of this project, including the pairing of rural and urban schools as partners, trading work and discussing ideas online with people they didn’t meet until both schools visited the museum at the same time.

As exciting as the project sounded, I wondered if the students, or really anyone, would go to the trouble of researching works or performances prior to attending. About the only categories of people I could think of who regularly prepare in advance of an event are attendees of operas and story ballets who want to understand the story being rendered in a language (or movement) they don’t clearly understand.

So while it sounded as if the advanced preparation the students did enhanced their enjoyment of the museum going experience, I couldn’t really think of an effective way to convince people that they take time out of their busy lives to do some preparatory web surfing.

It was only in the last few days that I remembered a research project from some years back which found that spoilers actually enhance your enjoyment of an experience.

In looking for links to include in this post, I found a post by psychologist Dr. Ali Mattu who argues against the study saying that if you have a high emotional investment in an event, (highly anticipating the experience for period of time), spoilers can ruin things for you.

However, he says in cases like literature and art, the study shows spoilers can remove some intellectual barriers and assist in processing the experience.

In non-academic speak, spoilers may help people understand stories. Knowing what’s going to happen might also make things more fun by giving you something to look forward to. This is supported by the research on rereading stories – most people enjoy a story as much, if not more, the second time they read it.

I also buy the argument that knowledge about a story can help people enjoy it more. As the researchers mention, this speaks to perceptual fluency – the easier it is to understand something, the more we enjoy it. Whenever I see a book to movie adaptation, I always enjoy the movie better if I’ve already read the book. Movie trailers also help me understand what a movie is about. The same is true of non-story experiences – I like museum exhibits better when I already know about the artists and their artwork.

This got me wondering if there is any value to labeling a link on webpages and email blast “Spoilers To Help You Enjoy The Show.” Would that be intriguing enough to get people to investigate in advance. If so, then it is just a matter of discerning whether a Buzzfeed-esque mix of text, gifs and videos is more valuable to your potential audience or if something they can download for future reference would be more useful.

Authenticity In All Your Diverse Dealings

Yesterday when discussing the Arts Midwest study that is the basis for the effort to build public will for arts and culture, I briefly referenced the finding that promoting authenticity of experience is better than citing cultural diversity.

According to the study:

However, the word “diversity” can be problematic in describing the benefit or outcome of experiencing the creative expression of other people and cultures. Some resist the notion that our communities are becoming more diverse, and others are concerned with the “tokenism” associated with diversity that satisfies itself with quotas or counting or the most rudimentary of contact while failing to connect authentically with other people or cultures.

A similar sentiment to the tokenism concern was expressed in a different, earlier Arts Midwest conference session on Engaging Diverse Communities, facilitated by Kaisha Johnson, Meera Dugal and Robin Hickman.

One of the first points raised in the session is that the focus of engaging diverse communities has been on how the arts/cultural organization can benefit from the inclusion. This can make the effort feel disingenuous and leave people feeling marginalized. Few organizations can say why engaging diverse audiences is meaningful beyond seeking to expand sources of revenue.

The first step then is to articulate why it is important and what the organization’s concept of diversity is given that the term can encompass cultural, ethnic, social, sexual and other affinity groupings.

In terms of identifying and engaging groups, if one didn’t already have a sense of where to start, the panel’s advice was to seek groups online and via social media. The panel suggested engaging people as fans of a particular group or genre first rather than as a potential seat filler.

Discovering why people are passionate about a genre or group can 1- provide an initial basis for making a personal connection and 2 – can provide insight into what fans value about that person (i.e. it isn’t just about good music, but the political message or perhaps the group’s dedication to other social and environmental causes.)

An convenient source for establishing connections may be your organization’s staff. The panel cautioned that you should allow people to self identify their connections rather than deciding what they are. (i.e. You are a Chinese, bisexual, Millennial so you know all about…)

Once you have established relationships with individuals from an affinity group, the panel advocated for involving them in the curatorial process. These individuals can also help you understand the cultural dynamics and context of performances as well as avoid any potential pitfalls.

Meera Dugal used the example of a Moroccan group she scheduled at Lincoln Center during Ramadan. Thanks to the advice of her contacts, she moved the concert to a time after sundown and had certain types of foods available for participants.

While I had heard suggestions along these general lines before, one idea that never occurred to me but seemed like a no-brainer in retrospect was to commit to using vendors from target communities. While it sounded like the panel was suggesting this in relation to just specific events, it seems constructive to engage in continual commerce with businesses run by members of the community with which you wish improve your relationship.

If the people you want aren’t paying you to enter your doors, pay them to enter your doors instead by ordering flowers, catering, dry cleaning, construction materials, etc.

We often think that the only way to reach people is through whatever our primary product is. You know, the old idea that once they see what we do, they will fall in love with it.

But every transaction provides an opportunity to have a conversation about what our organizations do— “We are using your stuff for X, you ought to come and see.”

Not to mention, it reinforces the sincerity of any other expressed desire to include the group in your activities. (a.k.a. putting your money where your mouth is).

Since the study I wrote about yesterday seems to indicate older, white men appear to be the least likely to be engaged in arts/creative expression, using commerce to cultivate relationships with other groups may be a prudent course toward sustainability.

Don’t Worry, No One Will Call You a Noob

I just realized this week that one of the hurdles the arts needs to surmount to attract younger audiences may be steeper than assumed. One of the issues people identify as a point of anxiety is not knowing the rules of behavior at an arts event.

I have always equated that with awkwardly feeling out of place, but in the last day I wondered if younger audiences might equate that with the vulnerability one feels when being assailed by strangers online.

For older audiences a worst case scenario might be a few people around you looking askance at your faux pas.

For younger audiences, the worst case scenario might be a perception that EVERYBODY is aware of your mistake and are all preparing to declare their derision on social media. It may seem an illogical conclusion, but social fear generally is and the context for that fear is different for younger generations than older generations.

What brought this to mind was a conversation about explicit and implicit signalling of the rules of behavior at arts events occurring in the comments section of the post I made Monday. My thought is that the ideal is to provide frequent, varied experiences so that you can socialize audiences to the range of rules and move from explicit to implicit signalling.

The conversation we have been having on Monday’s post has been about how much explicit signalling is needed for new audiences unfamiliar with the rules.

As I was considering this last night, I got to thinking how at a certain level of detail communicating how to behave, even skilled practitioners of audience relations are going to sound condescending. Less skilled practitioners, which I will number myself among, are going to sound condescending long before that.

Another issue is that really detailed instructional signage and materials will end up reinforcing what we are trying to avoid, namely reinforcing a perceived division between experienced people and novices. I had the image of people in the know looking at all the explicit instructions for behavior and saying, “stupid noobs need to have their hands held.”

For a moment, it popped in my mind that there really aren’t any people at an arts event who are going to use the term “stupid noob.” Maybe arts organizations need to have a campaign slogan, “Nobody will call you noob” to assure people it was safer to make mistakes at an arts event than online. (Philistine, on the other hand…)

That is when I realized, that the psychological stakes some people associate with making a mistake may be much greater than we imagine. I would really be interested to know if anyone has studied any connection between depth of social media involvement and risk aversion.

All this adds another dimension to question of how much information needs to be delivered to allow people to navigate an arts event confidently and what the best channels of delivery are so as not to draw undue attention to the uninitiated.

Some people aren’t comfortable or aware of how to access information online while at an event. And besides, the hallmark of live experience we keep emphasizing is the whole live thing–being able to ask and answer questions in person should always be an option.

Even if the venue prepares online resources for a show, they can’t provide answers to all possible questions. You can go to a soccer match knowing nothing about the game and google information about the off-sides rule.

It isn’t as easy to get an answer if you type in “Why is the Shakespeare play I am watching set in the 1920s.” (Actually, I lied, while you can’t get a definitive answer using that search term, there are apparently a lot of adaptations of the Bard to the 1920s so articles are available about why the decision was made and how well it works.)

Signalling Expectations

Lately I have been seeing many uses of technology aimed at influencing people to drive more considerately and safely. There is a GPS system that will start to give directions in a child’s voice when the vehicle enters a school zone.

On his show, Crowd Control, Daniel Pink put pictures of people in wheelchairs below disabled parking signs and a non-profit in Russia created holograms of people in wheelchairs, both efforts to deter those who didn’t need the spots from parking there.

All these were attempts to use empathy to shape the decisions people made. A question that came to mind was whether technology has desensitized us to needs of others to the point where steps needed to be taken to reassert the need to take care.

Or is the frequency at which people break these rules roughly at the same point it was 20 years ago and this is a case where technology and clever ideas have advanced to the point they can be used to address violators?

As much as I would like to claim we are ceding ever greater amounts of our humanity to technology, I actually suspect in this case the latter is true.

I wanted to use this as a jumping off point to wonder how ideas like these could be used to instill empathy and good judgement in arts audiences. There have been a lot of stories and discussions about talking, texting and other intrusive behaviors in performances.

Two of the ongoing conversations on these matters that I have been following recently are Diane Ragsdale’s Jumper blog and Scott Walters on the Clyde Fitch Report.

One of Walters’ general themes is that the “churchification” of performing arts has made attendance a stale, boring experience.

I am a little wary about what might result from poorly conceived plans to change that, given that people’s online behavior reveals a willingness to do something outlandish to call attention to themselves if they perceive license to do so. But I can certainly see Scott’s point that some sort of social shift is going to be required.

Since every situation will require different degrees of comportment, cultivating a sense of empathy and good judgement in audiences as to what is required and developing a method for performers to signal what the dynamics of the event are, will likely be the crucial element that will make it all work.

Making a preshow announcement and printing the rules in the program book clearly isn’t working so additional methods, channels, whatever, are needed.

Of course, performing arts venues need to do their part by not always having the same rules for every event. First of all, it is difficult to experiment with different ways of communicating intent and expectations if there is no opportunity for practical application. Second, audiences are already probing the boundaries of those rules. Either the boundaries have to loosen from time to time or audiences may defer on entering the boundaries altogether.

Right now some of the more effective and clear methods of communicating that the usual boundaries are not in effect are when people make a curtain speech announcement that riffs on the traditional speech by emphasizing “We ask that you DO take as many pictures as you want. DO tell your friends about the show by making social media posts during the show…”

That is only effective as long as the archetypal announcement exists to riff on. The goal is to ultimately remove it as an archetype even if the rules are still applied in certain instances.

I would suggest that the need to make announcements of any kind will be the indicator that work still needs to be done. The majority of attendees at a classical music concert intrinsically “know” how to behave there just as attendees at a rock concert “know” different rules apply without being told.

When people can enter a room and pick up general clues about expectations from the way the staff and other attendees are interacting and perhaps a glance around for more formal signifiers to confirm, then we are seeing a measure of success.

If events unfold contrary to expectations, either the event host needs consider whether this means they need to do a better job of signalling expectations or they need to do a better job of heeding the audience’s signaled expectations.

I’ll Love You Foreve…About A Month

About two years ago, Non Profit Quarterly (NPQ) had a piece discussing the external influences on non-profit organizations.

There are quite a number of external forces that exert pressure on non-profits, but thanks to the ease of communication and dissemination of information, among the latest to emerge are: push for transparency and accountability; the ability of different stakeholder groups to mobilize and influence each other and social media’s ability to make a escalate local issues to national visibility.

While these are all very interesting, the one element that caught my eye dealt with the transitory nature of relationships.

There is much less reliance on cradle-to-grave relationships between people and institutions (no longer the standard). And more free agency and greater reach of communications technology require stronger and more consistently engaging attractors. Maybe a core image here is that of the contracted and relatively unprotected worker—the worker with multiple short-term jobs, or the employee who commutes remotely. Socially concerned people are replicating these shorter term, more tenuous relationships—taking their energy to a Habitat for Humanity construction project one month, a race against hunger the next, and participating in a campaign against constrictive web legislation in between. If you want to compete for people’s attention and money and names, you had better be giving them something that they can get very interested in and over which they can feel a sense of accomplishment and partial ownership. They do not always need to do the work themselves, but they do need to feel engaged at a spirit level.

This struck a chord with me because it illustrates a new stage in the relationship between arts and communities. We have gone from the ability to assume a relatively long and stable relationship that was the hallmark of Danny Newman’s Subscribe Now, to the need to gradual cultivate a relationship through a successive series of steps laid out in the book Waiting in the Wings to this current news that you are lucky if you can get someone to support you for a month.

This probably doesn’t come as a surprise to anyone, but it is a little depressing to see it in print. As to what is to be done, I would say make a consistent effort to communicate what you are doing and why they should be excited and interested to keep yourself on people’s radar.

And be prepared for churn. We know it is more expensive to attract new audiences to performances than to retain existing ones. While it is definitely worth working to maintain the loyalty of existing audiences, churn is likely to be a growing issue and needs to be factored into budgets. From the NPQ piece, it needs to be part of unearned revenue projections as well as earned because that is likely to fluctuate as well.

A big rally of support like the ALS Ice Bucket Challenge of last summer can help you advance your cause and expand your service exponentially, but it may taper off just as quickly so be prepared. This month ALS researchers reported on how much progress the $100 million boost they received last summer benefited their efforts. There isn’t any mention about what percentage of those who gave last year continue to do so now.

Lightly Stoking The Sense of Wonder

Last month London’s Royal Opera House posted a video of two young brothers who are attending the opera for the first time and go from apathetic to excited over the course of the recording.

The title of the piece frames the boys’ wonder by quoting their question, “‘How do they hold a note for so long!?” You know from that question that the kids are engaged with the experience.

So why do actors and musicians roll their eyes at a Q&A when people ask how they can remember all those lines or all those notes?

I mean, sure it is cuter when kids say it, but aren’t adults expressing the same degree of wonder at the achievement?

The reason performers roll their eyes is because learning the words and notes is the default expectation for the job they are doing. An actor might be asked if they have any experience in classical acting styles, but no one is ever asked if they can memorize the lines.

There is more skill and technique involved in sustaining a note or doing a credible job portraying King Lear than there is in memorizing lines and notes.

(Though to be honest, there are a lot of different techniques you can use to memorize lines but no drama class teaches them. The actor is left to discover and create a method themselves. It would probably make actors’ lives easier if they did have coaching and a list of techniques to try.)

Three years ago, I highlighted a technique for dealing with the “how do you memorize..” question from a HowlRound piece Brant Russell wrote on post show discussions.  Russell suggests that “how do you memorize…” is essentially a first date type question. You don’t really care about the answer, you just want to get your date (or the actors) talking to you.

Having all be in a situation where we wanted to fill an awkward silence, I am sure we can all empathize with that impulse.

But looking at the Royal Opera House video, I have to consider if maybe the question isn’t also the manifestation of a 10 year old kid inside expressing his/her wonder. Is dismissing the question with a quick “its what we do” type comment stifling the sense of wonder we want to cultivate in audiences to keep them coming back?

Though it seems to have suffered a crisis of formatting, Brant Russell’s piece has some good suggestions of what to do when you are leading a discussion.

But if a question like this gets asked as you are exiting the stage door or some other informal setting and you feel like your process is unremarkable, it might be best to call upon the memory of your earliest effort or that of colleagues for an amusing anecdote.

Saying, “Well my current practice is pretty boring, but when I was starting out I used a tape recorder and this one time…” can keep the sense of interest and wonder alive for people of all ages—if it’s only to comment on how OLD you must be if you used a tape recorder.

They Sacrifice Virgins At The Symphony, Don’t They?

Back in April Seth Godin talked about how most purchases are either to replenish something you have or are familiar with; or it is exploring something new.

If you sell an exploration, your customer is taking a chance. Sometimes magnifying that chance fits the worldview of the purchaser, and sometimes minimizing the risk is precisely what the purchaser is seeking.

This is almost never talked about by marketers, but it’s at the core of the strategy choices that follow.

Most of the time in the arts we talk about the need to minimize the risk of new audiences. We need to make our programming, pricing and other elements in our control more accessible so that people are willing to hire a babysitter and make the drive to our event. We don’t want them going home feeling like it isn’t worth it.

I haven’t really heard a lot of conversation about magnifying the risk. I wouldn’t even have thought in those terms except that Godin links “magnifying” to a TED Talk where JJ Abrams talks about how people felt utterly stupefied trying to figure out what the heck was happening on the show Lost.

That is when I realized—people will accept having their risk magnified when they feel like that risk is shared by others. If no one knows what is happening on Lost, everyone bonds over sharing their theories, etc. People are willing to go in to Haunted Houses and ride roller coasters because everyone will be screaming.

On the other hand, when you perceive you will be participating in an activity with group of people already in the know, you are less willing to accept risk. Arts organizations are familiar with the anxiety people have about not knowing how to dress, when to clap, etc. and frequently move to minimize the perceived risk.

Having friends (or a horde of people on social media) provide assurances that you will enjoy yourself, (including helping you understand the experience), can reduce that risk aversity. Arts orgs don’t have too much direct influence in that sphere other than to really promote what others have said about the experience and provide materials that can assist in understanding it.

Is it possible for an arts group to offer a live experience that magnifies risk? You betcha. The first thing that came to my mind was Sleep No More where attendees wander through a building interacting with actors in an adaptation of MacBeth.

It has been wildly popular, but I think my theory about risk tolerance is apt. When the show first opened, everyone was on a level playing field where no one knew what the heck was going on. As I noted in an earlier post the show has become less enjoyable for new attendees because people in the know have begun to hijack the narrative and intercept experiences. This has started to create a little more wariness among those who consider attending.

All this being said, I think people tend to be more risk averse than they once were. Think about it, could the cult of the Rocky Horror Picture Show started up during the last decade or so?

As a person who has never attended you are faced with going to an event held at midnight in a room full of people in costume who are certainly well versed in rituals and responses of the evening. Attention is drawn to all new attendees who are raucously branded as virgins, some of whom are pulled up to participate in a virgin sacrifice. Given the prospect of all of this being posted on social media, would enough new people have gone to keep it sustained for nearly 40 years?

In that context, attending the symphony for the first time seems like a really comfortable choice. But then again, if a symphony gave the appearance of being as fun as attending Rocky Horror, would you chance being the center of attention for a thousand people for 5 minutes? Does that mean the symphony experience is far too tame for its own good?

I think it would be healthy if everyone started to think about what they could do that would magnify the risk for audiences for audiences that look for those type of experiences. Maybe nothing comes of it for a year or five or so, but I feel like it runs counter to the basic impulse of people in a creative field to be constantly thinking about how they can minimize the risk for audiences.

I am not saying that artists don’t go through this thought process, but managers who deal with financial reports all day may be most apt to fall into the rut of minimization thinking. Maybe thinking in the other direction would be better for their mental health. Maybe what you need to do can’t be done where you are working now and a side collaboration with others is the answer.

Oh, Our Orchestra Set Us Up On A Blind Date

I am still working on developing my Talking to Strangers idea. Unexpectedly, the biggest hurdle right now is finding a mechanism that is easy to attach and detach from theater seats (but stays put) that has an unobtrusive profile so people can move past in the row. I think I am getting close to a solution. Those of you who said you had question ideas for me, you know who you are! Send them in!.

On a related note, you may have heard that there was a production of Once in Toronto that was far more ambitious than I am when it comes to bringing people together. Back in June, they held what they termed the world’s biggest blind date. They ended up having 5000 people apply to be one of 1200 singles who would be paired up at a performance.

Arts events are often touted as being a good date night, but the folks in Toronto weren’t gonna wait for someone to get asked out.

Part of the application process was filling out a questionnaire that enabled a computer program to match you with someone else in the audience. When you arrived, you got the name of your blind date and a corresponding ticket. Intermission was extended 10 minutes to allow people to become better acquainted.

This type of thing is a fun idea even if you have to do it on a smaller scale. Even if people don’t end up falling in love, (or if the goal of your program wasn’t focused on love), those who meet might become good friends and continue to attend events together.

I have to confess, my initial thought was that this was an attempt to draw a younger audience. If you watch the video associated with the article, you will see that participants ranged across many demographics, including age.

Holding such an event allows you to partner with area restaurants and other businesses. Even if, for whatever reason, you can’t work directly with specific restaurants, just being able to say that the uncharacteristically large number of people who filled their tables on an off-night was due to your program, emphasizes your value in the community. (Actually, they will love you more if you alert them in advance to the possibility of a large crowd on an off night.)

Romance, or the possibility of it, lends itself well to a wide variety of partnerships with local businesses.

I think Toronto was smart to hold their event in June. Being so far from the Christmas holidays and Valentine’s Day keeps the stakes low and allows participants to be relatively carefree about the romantic possibilities. If there isn’t even a platonic affinity between two people, it isn’t such a big deal.

So you may want to carefully consider if a blind date program at Fiddler on the Roof might be WAY too much pressure.

It occurs to me that someone hosting this would want to hold it at an event with anticipated low attendance. Not that you would necessarily want to this program to prop up an unpopular show, but if you are going to be matching people up you will want to set tickets at a uniform price. You don’t want the headache of trying to match up people with common interests who also both happened to buy $80 seats.

Since you will have to block off a section of your seating, you don’t want demand to end up being so high that you ultimately regret the fact you could have sold that block of 100 seats for $20 more each. But you also don’t want to set the price so high that people feel like they should be enjoying the interactions with their blind date a lot more than they are.

This said, if you turned it into an annual event held in conjunction with a show of respectable quality, the reputation for having a fun vibe can almost carry the event by itself while potentially seeding better attendance at other events.

Defining Your Terms

Even though Twitter’s status as a favored and effective mode of communication on social media seems to be in flux, a recent tweet I came across for Mt. Rainer, MD struck me as a smart move.

I thought it wise of them to stake out their hashtags in advance and make an attempt to standardize them so they could more effectively manage and monitor conversations about the city and its events.  Specifying MtRMDlove is especially good if they get a lot of use out of it. Same with letting people know what tag the city was going to use to communicate about #MountRainerDay since it could easily be #MtRainerDay.

Arts organizations may want to establish similar naming conventions for themselves and their events, especially if they sponsor annually recurring events like festivals. Having a consistent hashtag or identifiable phrase or look on social media sites and webpages is a form of branding. Setting this style at the beginning of a season and distributing it to the whole organization helps keep everyone on the same page throughout the year.

Going through the process in advance helps to identify potential areas of confusion. For example, MtRainerDay may be shorter than MountRainerDay, but it has more overlap with the the handles of some Matthew and Michael Trainers out there.  When I was in Hawaii, our social media account names were close to that of a theater in Los Angeles so we had to be very careful about what hashtags and phrases we used.

Going through the process of standardizing terminology in advance can be important even if you have no intention of using social media.

For example, if you are presenting a show with a long title like The Curious Incident of the Dog in the Night-Time, getting everyone using the same shorthand can help maintain a uniform identity for the public. Are you going to refer to it as “The Curious Incident…” in conversation or “Dog In the Night-time”?

It is going to be inevitable that your box office staff is going to shorten it with customers, even if they use the full title when people call about tickets for that “Night Dog show,” so using the terms interchangeably might make people think they are two different shows.

We Get All Types In Here

Yesterday I talked about some brainstorming that occurred during a post-museum show opening get together. That party was a lot more constructive for me than I expected because it provided fodder for this post as well.

I happened to fall into the orbit of the museum artistic director as she talked about the five types of people who visit museums. I didn’t know until later that these types are all laid out in the book, Identity and the Museum Visitor Experience.

I haven’t read it yet, but the artistic director had done a fair bit of reading and writing on the subject and what you need to consider when laying out a museum exhibit.

The general traits of these types manifest in all arts audiences so I saw a lot of applicability across disciplines.

Experience Seeker– As she described it, the experience seeker is the type of person who goes into the Louvre, takes a picture of the Mona Lisa, walks out again and tells all their friends they have been to the Louvre.  While we in the arts hate this person for not taking the time to look at anything else, this person can be very enthusiastic when it comes to discussing their experience with their friends which can drive more visitors.

With this in mind, the artistic director said she uses lighting and really visible signage to highlight one or two select pieces in a gallery. If the experience seeker is only going to orient on one thing, she wants to influence what they look at and what information they absorb because they tend to do a pretty good job of retaining the details and relating them to friends.

Performing Arts entities can do the same thing by highlighting some memorable aspect of the experience. For some places it is going to be the performance, but for others it might be some other element related to the experience or the facility itself. People are likely to remember the skulls and swastikas in Albuquerque’s KiMo Theater, the washrooms at the John Michael Kohler Arts Center, or watching Shakespeare under the stars in a replica of the Globe Theater at one of the Shakespeare festivals around the country, even if they forget or were bored by the details of the performance itself.

Facilitator – This is a person who is trying to help others experience the museum.  It could be friends, parents, teachers, etc. Signage is important for these people, but so the ability to procure educational and other support materials that make the experience enjoyable and the works accessible.  Physical layout can be important so that the group can easily transition through an exhibit.

For those arts organizations that don’t offer free admission, pricing can be a factor.

Explorer – This person is probably an arts org’s ideal attendee. They pay close attention and have a methodical approach to the experience. In a museum, they seek out the informational plaques and take some time to consider everything they encounter. Even if the give one piece a cursory glance, they don’t assume the next piece won’t be worthy of their attention.

In performing arts situations, these are the people who make sure they arrive on time and are moving toward the doors when the warning lights blink.  In any situation, they crave information so they will check out the links on your website, read your program/brochure and take it home with them and tend to be interested in educational programs like workshops, lectures, artist talks, etc.

Unlike the experience seeker, they are good candidates to become donors.

Professionals – this group includes dedicated amateurs/hobbyists as well as colleagues from peer organizations. They are looking for an experience and information that deepens their knowledge about the subject matter.  They want to know why an artist was significant to the time they were practicing and what distinctive elements were common to artists from that period.

This is, unfortunately, the audience many press releases and marketing materials are geared to when they include obscure arcana and accolades that only have relevance to this handful of insiders and initiates. If it doesn’t pass the Gal in Starbucks test, save those materials and hand them to these folks.

Even though they are most deeply interested and invested in the content you offer, they only have a low likelihood of becoming a donor. However, they do provide good word of mouth and validation among peer organizations and the general industry.

 Recharger- This is the person who uses interactions with your organization to recharge themselves. In a museum, they may come in and sit in front of the same painting every day for a week. They may be a volunteer who helps out because working in a creative environment helps them get through their 9-5 job.  Understanding how to interact with these people can be a little tricky. A person who is recharged by sitting in the presence of a work of art may want to control their experience whereas a volunteer may want you to guide their engagement a little.

Not charging them admission on their third visit that week or suggesting they may be interested in looking at project you are working on in “Employees Only” area may make you a friend for life.

According to my friend the museum director, rechargers often fly under the radar and remain quietly involved but can have a deep emotional investment with the organization that manifests in things like surprise bequests in people’s wills.

Everyone ends up embodying one of these types at different points in their lives. In a museum you may be an explorer but in a performance venue you engage as a professional. When you bring your nieces and nephews to a show, you operate as a facilitator and realize just how inhospitable some of your policies and practices are to families. At Mt. Rushmore you are an experience seeker and annoy everyone with your attempt to take a selfie that makes it appear you are punching Teddy Roosevelt in the nose.

No space or program can perfectly serve each of these types, but being aware of them allows you to anticipate the different ways you can address the needs of each.

Art Museum Price Is Right

While socializing post-reception for a show that opened at the local art museum, I got into a conversation with the directors about the type of information you include on the cards/plaques next to each piece.

Things got a little spirited when the executive director suggested that the cost of a piece be listed. His reasoning was that people are interested in knowing this information due to shows like Antique Roadshow.  His thought was that by including this information, you might appeal to an audience that wasn’t currently being reached.

The artistic director was against this idea. She was concerned that if the prices appeared on the cards, people would orient to that information rather than reading about the importance of the artist to a movement, what inspired the piece, notes that draw attention to technique, etc.  For those works that are for sale, she has price booklets available at the entrance of the gallery.

I tended to agree with the artistic director. I pointed out that people might start to equate price with the importance of a work or its intrinsic value. If something cost more, it must be a better quality work or the best exemplar of the movement.

On the other end of the spectrum, I thought it might serve to more deeply entrench the poor impression people had about art. If you are of the opinion that a 5th grader could produce a similar product, what are you going to think when you learn that it is worth $6 million when a piece you like is only worth $20,000?

We also addressed the issue that all pricing is not created equal. Some prices will be what the artist set for them. Others will be market value which may be absurdly inflated thanks to any number of factors.   I have seen shows where the artists are required to put prices on their works and don’t have the option to list it as not for sale so they will assign a price that guarantees no one will buy it.

This debate went on for quite awhile and suddenly we hit upon a bit of inspiration that we thought might serve both sides. It is still in the brainstorming stage and it is really more applicable to an educational program for a school or as a fun alternative in a lecture series rather than answering the question of what to put on the display cards.

The idea is essentially an art museum version of The Price is Right where you call people down to try to guess the cost of a piece of art. However, instead of just having them take random, uninformed guesses, you provide some of the background you would on a display card or in a lecture.

The general concept at this point is that you show a slide of a work and talk about many of the particulars: This work is from X who was an important figure in the Y period. The use of A, B, C techniques was impressive to people at the time. It was purchased by Mr. Jones for his collection and given to his daughter for her wedding. It was purchased by the Philadelphia Museum but has been lent to these museums in England, France and Hungary.

Talking about the provenance of an artwork can be nearly identical to the way the hosts on Antiques Roadshow talk about pieces people bring in for examination.

While the price does get mentioned, the opportunity to note that is what was paid in 1810 or at auction, etc allows it to be put in perspective. While this format doesn’t  allow for the depth and continuity you might get on a lecture about a movement that spanned decades, it can help spur an interest in learning more.

By controlling the release of information, you can get people to focus on elements that might contribute to why it is valued as it is before unveiling the actual price. This can create an environment where a conversation can occur about how unpredictable and illogical market prices can be when few of these elements seem to factor into multi-million dollar auction bids.

As I said, this is still in brainstorming stage and there have been little consideration given to audience, timing, subject matter, appropriateness, logistics and other related questions.  It will be at least 4-5 months before it happens, if they decide to go ahead with it.

If anyone has any feedback, thoughts, ideas, let me know.  I would be especially interested if someone could see a way to do something similar with the performing arts.

I am not sure we could really address price in the context of other factors in as interesting a format.  If you see some other game that might be played to make mysterious aspects of the performing arts more accessible to audiences, I would be interested in hearing your ideas

Prepare For The Swarm

Since I did a post on ideas that must go earlier this week, I thought it would be a good opportunity to draw attention to a document the Independent Sector put out on Nine Trends Affecting the Charitable Sector.

The document is only 6 pages long so it is a quick read, but the point that caught my attention was #4, “Swarms of individuals connecting with Institutions.”

Individuals will be more strongly aligned with causes and less to the organizations that advance them. As they become increasingly sophisticated at swarming, individuals will often sidestep organizations that are not equipped to partner with them. At home and abroad, swarms will direct their efforts at addressing market and government failures in new ways, with solutions that seek to either fill in the gaps where infrastructure is lacking or provide alternatives to existing services.

…Institutions will need to become agile in a variety of new ways: by listening deeply, responding in real time, providing platforms that enable and accelerate existing swarms, and by leading swarms themselves. In parallel, part of the sophistication that swarms may gain is a far greater ability to draw on institutional capabilities, which could be instrumental for sustaining their impact over time. Associations will face particularly strong pressure as technology makes it easier to connect with peers and access new information and resources with minimal overhead, both at a distance and in person.

As a result, the dominant culture of leadership across society will continue to gradually shift from central control towards broad episodic engagement; being adaptive, facilitative, transparent, and inspirational will be increasingly valued. Particularly in the nonprofit and philanthropic sector, leaders will continue to use formal authority as an essential tool, but many will emerge whose power is drawn from informal influence.

While the Independent Sector document couches their predictions in terms that seem applicable to groups seeking change in social, legislative and public health areas, the same expectations may end up applied to the arts once people begin to realize success in these other arenas and begin to expand their ambitions.

The most obvious manifestation might be if professional-amateurs (Pro-Ams) wanting to share their work in a live interactive setting approach an existing arts institution looking for a venue at which to base their project and find that the organization is unable/unwilling to assist them. In that case, the Pro-Ams may develop an alternative method and bypass established entities.

Even though bloggers like myself often write about the arts field as if it is stuck in a rut and afraid of innovation, I actually feel that as a field we actually have a leg up on other types of organizations in the non-profit sector when it comes to being open to either helping someone realize their vision or partnering with them on a small scale to make it happen.

Maybe not on big stuff requiring major investment, but on things like experimental, site specific works in the local park (or parking garage).

The inflexible element will be one arts entities run into  perennially  – the spirit is willing, but the bank account is weak. The answer may be: “Yes, but next year when we can muster resources,” when the swarm members want to accomplish something with more immediacy.

There is no easy answer to that because you can’t just hold money aside on the off chance that someone is going to pop in with a proposal that matches what you can bring to the table. On the positive side, the swarm may be able to rally the necessary support for this one project.

The Independent Sector mentions the episodic nature of these efforts to mobilize so you wouldn’t be able to count on regular support, but the fact you were flexible enough to participate/partner may generate the informally based influence they talk about at the end there. That may be enough to allow you to solicit support from sources whose radar you had never been on before.

Who knows, maybe a local swarm will “direct their efforts at addressing market and government failures” in the arts.

What Non-Profit Arts Idea Must Die?

Last week I was re-reading a Brain Pickings post I had bookmarked months ago about the book, This Idea Must Die: Some of the World’s Greatest Thinkers Each Select a Major Misconception Holding Us Back.

I planned a post asking my readers what idea they thought was holding the arts back. But before I did, I wanted to get a handle on what I thought was holding us back.

Even though it is in the news often these days, I don’t think forbidding people to use their phones, etc in a performance is holding things back. While it is certainly a point of contention right now, societal expectations of behavior in a performing arts space have evolved over time. I think we are in one of those transitional phases right now and suspect things will stabilize around a set of norms in the next decade or so.

The same with the idea that a performance must happen in a dedicated space or a physical space at all now that virtual options are available. Performances have happened in amphitheaters, pageant wagons, tennis courts, saloons, theater/concert halls, site specific spaces, warehouses, etc, etc. Again while there is currently a lot of angst about the setting, timing and modes of delivery, these factors have been acknowledged and things seem to be progressing, albeit with fits and starts.

Something that did occur to me as a factor holding the arts back was the idea that an arts organization must be a non-profit. There has been a lot of talk about alternative models that are available, but few people have pursued them. While some people will organize themselves as a for-profit entertainment company, the vast majority of people who dream of starting a company seem to default to non-profit.

In that respect, Drew McManus’ Venture Arts Incubator is one of the few places that is specifically saying we will help you develop your arts related business as anything but a non-profit.

With all this percolating around in my head, I had something of an ah-ha moment with Vu Le’s Nonprofit with Balls post about changing the term non-profit sector to something else.

Some of his ideas are more appealing than others. I am partial to the terms “Mission-Driven Sector,” “Public Benefit Sector” or “Community Benefit Sector.”

In the end, Vu suggests the non-profit sector faces more pressing concerns like mismatches between funding priorities and actual needs, overhead and poor work-life balance to be worrying about what the sector is called.

While this is true, a number of the other problems he mentions are related to perception and can be at least partially alleviated by a change. For example, for-profit sector discounts the work of non-profit organizations; people think non-profits–and their employees–aren’t allowed to make money.

Then there is the corresponding belief by non-profit staff that anything less than an 16 hour day shows lack of commitment. Besides, lack of free time helps you save what little money you make since you are too exhausted to do anything.

Yes, superficial changes by itself is not meaningful change.

Except those of us in the arts know that superficial illusion can be absolutely convincing and influence perception. After all, we have people trying to plug their phones into fake outlets. And how many actors who have played doctors have been asked for their medical opinions by fans?

For those who follow politics, I probably don’t need to tell you how many misnomers are applied to laws, policies and positions to make them sound more appealing.

The perceptual issues associated with the terms non-profit or not-for-profit certainly aren’t the only ideas that we need to have die. But if nothing else, a more effective marketing and PR campaign is needed, if only to convince our current and future selves/employees that we are deserving.

So while we are on the subject, what other ideas must die?

Demand Pricing and Extraction Mindset

This story has been getting a lot of circulation today on social media, but I think it was Thomas Cott who first linked to a story about how a new law in Washington State will prohibit the use of “ticket bots” to buy up all the tickets for a show and then resell them all at higher prices.

In the comment section someone complained about the law saying the venue likely undervalued the tickets if people were willing to pay the reseller’s higher prices. Someone responded noting that perhaps the venue was actually trying to make the show affordable for a wider range of people.

Since the subject of people moving from the corporate world to head up non-profit organizations has been on my mind recently, my first thought was that these two people represent the difference in philosophies between the for- and non-profit sectors. If more people transition to non-profit management, this could be the subject of increased tension.

Except, it is already a focus of debate in the non-profit arts community. There are a number of non-profits who have started to institute demand based pricing for their shows as unearned revenue continues to diminish.

Even organizations that have no desire or technical capability to effectively implement demand based pricing are increasingly pressured to use it. I regularly get contracts that say if the artist is getting a piece of the gate, we will be required to establish milestones at which we will employ demand pricing.

Seth Godin had a post a month ago in which he addressed this exact situation which he termed the extraction mindset.

Thirty years ago, I asked the fabled rock promoter Bill Graham a question that I thought was brilliant, but he pwned me in his response. “Bill, given how fast a Bruce Springsteen concert sells out, why don’t you charge $100 a seat and keep all the upside?” (In those days, $100 was considered a ridiculous sum for a concert ticket).

“Well, I could do that, but the thing is, I’m here all year round, and my kids only have a limited budget to spend on concerts. If I charged that much for one concert, they wouldn’t be able to come to the other shows I book…”

Bill wasn’t just spreading the money out over time. He was investing in a community that could develop a habit of music going, a community that would define itself around what he was building.

Now this was 30 years ago. It is difficult to be sure rock promoters are employing this same mindset anymore.

Though I was actually faced with the same question regarding an annual Christmas show by a national act we present every year. Someone suggested given that we always sell out and have the date for the next year set before the current year’s concert starts, why not sell tickets for next year when the curtain comes down this year.

Problem is, people are so rabid about getting the same seats they had the year before, we were concerned we might force them to decide between buying tickets for the following year or buying Christmas presents. Better that we wait and not put them in that sort of bind.

Godin goes on to talk about the two different economic mindsets that exist today.

The promise of our connected economy was that it would reward the good guys, the long-term players, the people who cared enough to contribute. The paradox is that this very same economy has become filled with people who are easily distracted, addicted to shiny objects and too often swayed by the short-term sensation or by short-term profit.

I think most people embody both mindsets and unless they are really mindful of their actions, don’t necessarily see a conflict between them. People will take advantage of the low prices and convenience of shopping on Amazon and religiously show up to the farmers’ market on weekend mornings because they also value personally connecting to their local producers.

There isn’t necessarily a contradiction in this approach if there aren’t any local companies that make sleeping bags and vacuum cleaners for them to connect with the way they do with the beekeepers, farmers and candle makers.

Even without contractual obligations, when it comes to setting pricing it can be a real challenge for arts organizations to balance economic necessity with access. If you have 1000 seats, gauging whether an additional $10 a seat is going to be an impediment to audiences can mean a difference of $10,000.

If the show sells out easily, there is a lot less labor and expense involved in making that $10,000 than if you have to approach someone for a sponsorship, or write a grant application and final report.

Marketing Begins At Home

I do a lot of talking about how marketing is the business of everyone in the organization, not just the department bearing that name. Everybody needs to be invested in the organization and its goals. I often use the example of telling your organization’s story while you are in line at the supermarket.

A lot of what I and others write about in this vein stresses the importance of relating your story to external audiences. But I have slowly come to recognize the success of those efforts really depends on your success in relating that story to internal audiences first.

Even if the whole organization is supposed to be responsible for telling the story, its likely that the story may only remain fresh and alive for the people in the marketing department who deal with it everyday. They are the ones that have to take the full page press release and compress the information and concepts for consumption on webpages, social media, 30 second PSAs, posters and print ads. They are constantly having to distill information in order to maintain its essence.

Something I have noticed in my own experience is that staff and board members who helped with the programming and writing of brochure descriptions don’t seem to know as much about the performances as I do. Then I realized it was because I am interacting with marketing materials and having conversations about opportunities for interesting education services on a weekly basis.

Despite being deeply involved with the process for a fair amount of time, other board and staff members end up months removed from their efforts.

Arts organizations advertise and send out emails to remind the general public about events we previously announced in an effort to engage them as the time approaches. There probably needs to be a corresponding internal effort as well. You can send staff emails, briefing sheets and talk about events in board and staff meetings, but emails get deleted and people often just want to get out of those meetings.

However, people often have a tendency to avoid work, right? Water cooler type conversations about why upcoming events are going to be interesting can make a deeper, more lasting impression on people and help to make them better advocates. Especially because instead of receiving a general announcement, they are getting the message customized for them.

Even if other employees are insiders to a degree, they can often serve as the initial sounding board/guinea pigs for approaches you will use with the general public. Volunteers may especially be valuable in this regard since they are probably invested enough in the organization to provide feedback, but may be disconnected enough from the inner workings that they are only slightly more aware of the organization’s activities than the average attendee.

In many respects, marketing definitely begins at home. Even if everyone is working together to make every event a success and are clearly invested in seeing everything come off well, it is far too easy to assume everyone is equally as knowledgeable about the value of the event.

Marketing may be the business of everyone in the organization, but there are always going to be people who know more and are more passionate about events than others. Whether they are officially part of the marketing or artistic team or not, it is always going to be incumbent on them to pass on the knowledge and instill the passion in the other employees to enable them to be effective representatives.

Post-Graduate Education Is The Answer

Createquity tweeted a piece on Pacific Standard covering a study investigating the way musical taste reflects class divisions.

Despite the claim music streaming services are helping to dissolve genre labels, the study found “even among people who expressed liking for several different types of music, Veenstra found a clear delineation between “highbrow” genres enjoyed by educated, upper-class people, and “lowbrow” ones favored by others.”

To a large extent, this divide falls along educational lines.

“In regard to highbrow tastes, appreciation for classical, choral, jazz, opera, and world/international music was especially common among people possessing higher educational credentials,” Veenstra notes. “For example, the odds of postgraduates claiming to like classical music in my sample was more than three times as high as the odds of people with less than a high school diploma claiming the same.”

In a mirror image of those results, “the odds of disliking classical music was more than eight times as high for the least educated respondents as for the best-educated ones,” he adds.

Whether this reflects differences in upbringing, culture, a preference for simplicity vs. complexity in entertainment, or an instinctive identification with what “people like us” listen to remains an open question. Perhaps it’s a mix of all of the above.

The title of this post notwithstanding, post-graduate education obviously is not the simple answer. It is more a matter of correlation than causation.

I wonder how and when this shift happened. I know within the last two generations there are people who will recall parents or grandparents who would regularly listen to classical music or opera either on the radio or records. Most of these people held blue collar social status.

I wrote about a similar dividing shift in the appreciation of Shakespeare and drama about six months ago (based, I just noticed, on another Pacific Standard piece). I wonder if the shift in musical taste followed the same general arc.

I am not sure if musical taste division would easily parallel the division in theater. According to the musical survey results, lowbrow music is viewed as falling into the categories of “country, disco, easy listening, golden oldies, heavy metal and rap.”

At one time enjoyment of many of the songs that currently comprise the easy listening and golden oldies categories were viewed as a mark of culture and sophistication whereas rock (now currently in the highbrow category) was viewed as vulgar and low class.

Some of the results may be characteristic to Canada where the survey was conducted. I was surprised to see reggae identified as in the highbrow category given its associations with drug and beach culture. In Canada it may be more strongly identified as world music.

You May Be Assimilated, But Never Replaced

NPR’s Planet Money program worked up a little interactive tool that purports to tell you whether your job will be automated in the next 20 years. On the whole, Arts and Entertainment fields fair pretty well compared to other areas.

Now obviously, this should be taken with a grain of salt since 20 years ago there essentially was no internet. The Netscape Navigator web browser was only a year old and America Online hadn’t reached the peak busy signal on their modems. There can be plenty of other factors that emerge which may affect your employability in the arts.

Still, it is interesting to see that it is anticipated accountants and auditors have a 93% chance of being replaced by automation. Whereas choreographers have a 0.4% of being replaced. Most performing and visual artists fall below 10% chance of being replaced, except for actors who apparently have a 37% chance of being automated. (There has already been a movie after all)

If nothing else, the little tool makes for some good entertainment. For example, it says Judges have a 40% chance of being replaced, but lawyers only have a 3% chance of being replaced. Does that mean that lawyers will be required to persuade robot judges?

A common thread in all the jobs not likely to be replaced by robots is the requirement for nuanced human interaction, vision and judgment. (Umpires and referees are virtually guaranteed to be replaced according to the chart.)

Granted, if Hollywood and Broadway continue to produce shows based on pre-existing works, an algorithm may successfully replace some writers in the future.

The idea that human created interactions will be of some value in the future is encouraging. Even if artists still continue to be paid poorly.

We just need to hope that the researchers’ basic assumption that human interaction will be valued in 20 years isn’t incorrect.

Checking You Out Is Just Too Overwhelming

Earlier this month, Seth Godin made a post about discovery fatigue that makes me think that recommendations from trusted sources are going to play an ever larger role in getting people to initiate some sort of relationship with an arts organization.

Advertising, social media posts and other marketing efforts will still play a large role in informing and maintaining awareness in those who are already interested, but reading Godin’s post makes me think the initial impetus to investigate is likely to come from a trusted source.

Godin gives examples of how when new technologies first emerged, people consumed broadly, reveling in the chance to discover something new. But as time progressed, everyone felt overwhelmed by the number of opportunities afforded them and essentially retrenched and began focusing only on what they felt was manageable.

We come up with all sorts of excuses about our fatigue, most of them have to do with the fact that there’s nothing good on, nothing new happening, or we’re just too busy. I don’t think those hold water…

I think there are actually three reasons:

First, once you’re busy with what you’ve got, it diminishes the desire to get more.

Second, discovery is exhausting. Putting on a new pair of glasses, seeing the world or hearing the world or understanding the world in a new way is a lot more work than merely cruising through a typical day.

And third, infinity is daunting. A birdwatcher might be inspired to keep seeking out new birds, because she knows she’s almost got them all. But the infinity of choice that the connection economy brings with it is enough to push some people to artificially limit all that input.

In that context, I am appreciative to all those who continue to read and subscribe to this blog every week.

We have all probably heard the complaint that “there is nothing to do in this town,” and naturally thought of all our own events first and then enumerated all the other events including charity races, pancake breakfasts, antique car shows and farmers markets going on in the same weekend.

It may not be that there is nothing going on, just that there is nothing going on in the areas people have chosen to focus on. They may not be eager to look elsewhere out of fear of missing out on something that does pop up at the last minute, but it also may be a reluctance to add another area of interest to what is perceived to be too many interests.

Whatever the next big tech thing is will join crowded Netflix queues, Kindle reading lists, social media interests, family, friends and pets. If an ad or event listing manages to squeeze itself in there and pique the interest of someone who is unfamiliar with you, they may not be motivated to explore further in the absence of a recommendation of some sort.

Even then, only if it sounds like something they would enjoy enough to crowd their life up a little more. I often read comments from people visiting the U.S. from other countries that we speak in such hyperbole using terms like “awesome, fantastic, the best, amazing.” I wonder if we are essentially forced to use this level of enthusiasm as a default because anything less wouldn’t convince someone to invest their attention in something.

Are Program Bios Adding Value To The Experience?

Earlier this week Samantha Teter had a piece on ArtsHacker about writing bios. She does a good job pointing out many important elements that should be part of a bio (including proofreading) and that one should use a different bio for different purposes.

However, recently I have been wondering if bios in a performance playbill are really effective anymore. Performers have been using the same basic format with the same basic content for decades now, but as we all know, audiences have changed during that time.

So among my questions are: Do audiences read bios any more? Is the content relevant to them? Has anyone thought to ask?

What are the purposes of bios? Do they serve the artists by providing recognition to individuals? Do they serve to strengthen a relationship with the audience? Are they effective at doing either?

Over the last decade I have often read suggestions regarding press releases and marketing content for the arts. One of the things most often criticized is the inclusion of long listings of accolades that the public has no way to judge the relevance of.

People know what the Tony Awards are, but nearly anything else is a mystery. While foreign sounding names like the Zhege Dongxi Prize and studying with Pierre Lapin at Le Jardin de M.A. Gregoire sound somewhat impressive, no one who is not an insider has any idea if this is a mark of excellence or something someone made up.

There is also the distinct possibility that even regular audience members may lack the connection to the arts field that past audiences did and do not recognize the prestige of names like Jacob’s Pillow, Tanglewood, and Stratford Festival.

If one actor lists a dozen shows they were in and another just lists a short handful, is the former more experienced than the latter? It could easily be the case that the former is just starting out and listing everything they have been in since high school and the latter is so experienced, it isn’t worth listing more than the last couple shows.

Does it help the audience feel more engaged in the event to know that the performer lives with their husband, kids and two dogs, Misty and Pepper?

I am not suggesting that bios be scrapped so that the organization can save on printing bills and relegate performers to a simple listing. Yes, I know some unions require the inclusion of bios.

Nor am I saying that all bios are useless. I spent part of today reading bios of the speakers slated for the Americans for the Arts conference in Chicago.

I am just asking, outside of tradition, do we know why we still do this? If we do, then could we do it better?

If we want audiences to be excited by our organizations and what we do, would it be better to have a big color picture in the program of the artists conducting a workshop or in rehearsals, instead of pages of text?

Perhaps QR codes with the names of the individual artists could be placed around the margins of the image so that people could scan them and learn much more than 50 words about the artist by visiting their social media page packed with images and videos.

If the purpose of listing bios is to provide artists with recognition that they wouldn’t otherwise receive and it has to be done in the traditional format, then are there any changes of content people might suggest?

Think about it this way. Everybody gets their name in the credits at the end of a movie, but even if people stay and try to pay attention to the list, it is nearly impossible to pick individual names out even if there is someone you are looking for.  Someone working on the movie probably has a better chance of being recognized as people scroll down on the IMDB listing than they will in the movie theater.

Teaser trailers at the end of Marvel movies keep people in the theater, but they probably don’t help improve an artist’s exposure and recognition.  By making  considered changes to program books, arts organizations might actually have the ability to raise the profile of artists, if only by a smidgen and provide a more meaningful experience for audiences.

I am just not quite sure what those changes might be. Something to consider, though.

It’s Just Something I Was Trying

A few weeks ago I posted about an orchestra in Bremen, Germany which is based out of an elementary school. The situation has been something both the students and musicians have found to be constructive and enjoyable. In addition, the partnership has helped improve the reputation of that part of town.

In reaction to this story, there were a few “we should do that here” type of comments made in a handful of places. Recently, I was pleased to learn that a somewhat similar program exists in Cleveland where some music students of the Cleveland Institute of Music live in a retirement home.

The arrangement was born out of a lack of housing at the Cleveland Institute but has grown into a more formalized program. Students from the institute perform for, and occasionally with, residents of the retirement home. The students take their meals and interact with the other residents. On the whole, the arrangement seems to have had a positive and somewhat therapeutic impact on the lives of the regular residents.

So this is great! Music students will gain a better understanding of potential audiences!

At least that was my initial reactions until I recognized, as we often joke/bemoan, residents of a retirement community are the main demographic attending symphony halls and chamber concerts.

While these students may potentially develop insights and skills for better interacting with potential audiences, the truth is arts students live, work and play with those on the lower end of the coveted “young people” age range in university dorms and apartment complexes for years at a time and don’t necessarily develop these skills.

To a greater or lesser extent, we all live among members of our target demographics, but it doesn’t guarantee we will learn to relate with these groups and talk about our work in a way that interests and engages them.

Perhaps part of what is required is to take a page from Bremen and Cleveland and just go out and practice in plain sight.

I say practice because a performance in the park, flash mob in a train station or shopping center can have enough formality associated with it to prevent people from approaching you lest they disturb you. While being a familiar figure frequently visible in the park or other common area, pausing and restarting your practicing, can incite some curiosity and conversation.

The years one is in school probably provide the best opportunities an artist has to understand how to present themselves and interact with their peers.

Operating within the context of an educational environment may give both the performer and the observer the most permission they will ever have to ask stupid questions and give awkward answers. In other words, both get to learn to talk about the arts.

There is a lot of conversation about the need to teach arts students to be entrepreneurs, but I am thinking an important part of that might be requiring students to spend X amount of time each month practicing their discipline outside of rehearsal studios and practice rooms in places like dorm quads, university center lounges, sidewalks, green spaces etc.

During this time, they should be departing from discipline and orthodoxy of the classroom to play along with music on a boombox, create an impromptu soundtrack for actors performing a scene, paint/sketch an interpretation of the music/dance/acting piece being performed.

You know, essentially embodying the cliched movie plot of the kid who has the skills to be great, but wastes their talent rebelling and involving themselves in some expression of pop culture.

Except this time, it is instructor approved effort in experimentation, collaboration and conversation.

After a few minutes of playing with an idea, they can turn to any spectators and ask “what do you think?”

That can be the start of a conversation that can gradually contribute to the development of both performer and spectator. If the spectator says, “I don’t know,” and the performers says “I don’t know either, it was just something I was trying,” that is perfectly fine because it gives everyone involved permission to be imperfect in execution and understanding.

If spectators jump in to participate in some way, that is great because it provides the basis of a conversation between people who have a connection to the performance/interaction.

There is always the possibility that a spectator will launch into a scathing critique in an attempt to humiliate the students practicing. That is something else all artists need to learn to deal with.

Chances are, the face to face encounter won’t be as harsh as a criticism on social media. Though instructors need to recognize the potential for their students to be recorded and belittled on social media.

Really, unless they are trying something extremely ambitious, kids wiping out on their skateboards or while attempting a parkour move are much more interesting fodder for a video of Epic Fails.

Even if no great, incisive conversations ever develop from an arts student’s efforts, just the fact that it made seeing an artist perform/create as normal as seeing a skateboarder can have a long term positive effect.

There may even be a greater impact if it is a high school/college age peer performing/creating masterfully. After all, a teenage skateboarder is a lot cooler and impressive than a 45 year old skateboarder (Tony Hawk notwithstanding.)

Doing It Alone: Reader Participation Edition

Okay dear readers, I need your help.

Buoyed by the amount of traffic and social media sharing on my “Talking to Strangers” post back in February and encouraged by the recent research finding that people underestimate how much they will enjoy doing things alone, I plan to work over the summer to develop a program to encourage single attendees .

If you recall from my Talking To Strangers post, I, (and I assume a bunch of the rest of you), was inspired by an effort in Brazil which reserved seats on buses for strangers who were interested in meeting new people. To facilitate the process, they had Post-It notes with suggested topics of conversation for participants to use.

Given that an NEA study said a significant impediment to event attendance respondents identified was the lack of someone to go with, I suggested a program similar to the one in Brazil might be helpful for arts organizations.

I had talked to my staff a couple months ago to get them brain storming, but I thought I would enlist readers’ to provide input as well. I figure this can be helpful to everyone, after all.

So here are some questions to consider:

-What are the guidelines for participation?

If you are setting aside special seats for the program, obviously people can’t buy two at once unless they are interested in sitting in two separate locations.

-How best to promote the program to explain it clearly without sounding condescending?

You don’t want to imply people are losers and have no friends–unless you can do it in such an amusing manner it endears people to your organization.

-What are good general conversation topics to use?

Obviously, each event lends itself to specific questions, but what consistent elements might you direct people to discuss?

Not just plot and composition of a piece, but for example, physical features of the theater you might want to draw attention to. For this program, it may be better to get people speculating about how the fresco on the ceiling was painted than to tell them outright.

-What is a good way to mount the questions on the back of seats?

This is a bit of a puzzler at the moment. It has to be durable enough that it doesn’t fall off as people brush going to and from their seats. It has to be removable since you may change the seats for the program from event to event or rent the facility to groups that don’t have a talk to strangers program.

But it can’t have metal hooks that will gouge into the back of the person sitting in the seat it is attached to. Magnets might work, but not everyone has seats with metal backs.

-What are logical extension to this program?

While I saw this as a way to remove a psychological barrier from a single ticket buyer who might otherwise decide to stay way, single subscribers may want to be paired with other single subscribers. You might hold an after performance events to help people solidify their new friendship. People who already attend frequently and with friends may want access to the conversation starter questions to join in the fun with their group.

All this would be great because it provides an opportunity to engage people in other ways.

What Else?

There are other factors to consider, but I throw these out to start people thinking.

Dear Arts: It’s Not Your Challenge Alone

Last week Createquity published an analysis looking at why people in lower socioeconomic status (SES) don’t attend arts events. Their research challenges the common assumption that price, lack of time and geographic proximity are the main factors in the decision not to attend, at least among this demographic.

Unfortunately, the real impediment might be deeply instilled cultural behaviors that present a problem in areas beyond the arts.

The piece, Why Don’t They Come? is thought provoking and occasionally surprising. It has started a good deal of conversation both on the Createquity site, and also on economist Tyler Cowen’s Marginal Revolution blog where it dominates the discussion on a post of assorted links.

I say that instilled cultural behavior is an potentially an impediment because overcoming it will take more than programming changes, lower prices/free events and taking events to different neighborhoods.

Createquity’s questioning of the argument that arts are elitist is somewhat depressing as it points out the lack of low SES involvement in even low cost and solitary pursuits.

Data from the survey shows that fewer low-income individuals attend pop and rock concerts than their wealthier counterparts, and significantly fewer of them attend visual arts festivals and craft fairs. In fact, people with lower incomes and less education are less likely to read books, go to the movies, take an arts class, play a musical instrument, sing, dance socially, take or edit photographs, paint, make scrapbooks, engage in creative writing, or make crafts.

Granted, if an effort to change programming, address costs and increase geographic access is made over a long period of time, attitudes may change in the direction arts organizations hope. Even if those measures aren’t effective in influencing low-SES people, the barriers they respond to may be decisive for people in other socioeconomic strata and therefore important for arts organizations to continue to address.

But when it comes to people in low SES, this relationship/outlook is not unique to the arts. Two days after “Why Don’t They Come?” was published, the New York Times had a story about low SES people and food that had many elements in common with the Createquity piece.

The Times story talked about efforts to bring grocery stores to “food deserts,” places where residents didn’t have easy access to high quality food and produce. The idea was that if people didn’t have to walk miles or ride the bus for hours to get to a grocery store, they would make better choices about what they ate. However, it didn’t work out that way. People continued to buy what they were in the habit of eating. (my emphasis)

It turned out that food preferences dominated. When the researchers looked at shoppers with lower levels of income and education living in richer neighborhoods with more accessible healthy food, their shopping mimicked that of low-income, less educated people in poorer neighborhoods. (And the reverse was true, too: Richer, more educated shoppers in poor neighborhoods looked more like rich shoppers in rich neighborhoods.)

“When we put supermarkets in poor neighborhoods, people are buying the same food,” said Barry Popkin, a professor of Nutrition at the University of North Carolina, who participated in an Institute of Medicine review of food desert research in 2009. “They just get it cheaper.”

It’s possible that poverty itself explains a lot of the shopping variation. In general, fresher, healthier food is more expensive to buy than less healthy processed food. It also takes more time and resources to cook, and keeps for fewer days.

If people can’t afford healthier foods, then it would be reasonable to think that just giving them a better store wouldn’t solve their problems. But Ms. Handbury’s paper found that the education of the shoppers was much more predictive than their incomes. Poorer families bought less healthy food than richer ones. But a bigger gap was found between families with and without a college education. Those results, Ms. Handbury said, suggest that improving people’s diets will require both making food accessible and affordable and also changing people’s perceptions and habits about diet and health.

Like the NYT story, Createquity also mentioned that education level is generally a predictor of participation in an arts event. Though the folks at Createquity state that income is also a predictor of arts attendance, they later note that cost is not terribly significant in keeping low-SES people away.

Roughly speaking, this simulates what would happen if every exhibit and performance in existence could be attended for free. The result? Only 7% of the chasm in attendance rates between rich and poor, and between college-educated and not, would be bridged.

Though by now we know that “if you build it/perform it, they will come” is an unwise approach, even removing other barriers in addition to convenience and proximity isn’t enough:

Indeed, according to our model, even if all barriers to participation were removed for low-SES populations and every person who wanted to attend an exhibit or performance in the past year were able to do so, it would still not close even half of the gap in attendance rates.

The authors of “Why Won’t They Come?” acknowledge no one knows why low-SES people make the decisions they do. Among the reasons they suggest are that it could be the group appreciates TV more, it may be a matter of learned behavior, a belief that they are not the type of person who likes the arts or that the general perception that arts are too expensive keeps them from seeking low cost and free opportunities.

The lemonade out of lemons takeaway from this is that it isn’t a problem unique to the arts. Look back at the sentence I bolded earlier- accessibility, affordability, change perceptions – all sentiments familiar in discussions about the arts.

Anyone working on helping low-SES people make better decisions about their lives is a potential ally and partner. (Though the adjuration against defining what is good for people found in Createquity’s post after the art gallery picture is well taken.) A social service organization can help an arts organization gain more direct access to the demographic and an arts organization can help the social service partner structure their training in an engaging manner. Often people in the arts feel like they are going it alone and face challenges no other sector faces, but that is not necessarily so.

Your Bad Customer Experience May Be A Feature, Not A Bug

About a month ago I bookmarked a post Seth Godin had made about customer service. Since it is a little longer than usual, I waited until I had the time to come back to read it.

Now I sort of wish I had read it earlier because it pretty much runs counter to every customer service best practices article I have ever read and provides a lot to think about.

Essentially he says there are different types of customer service and a company should own the type they practice rather than pretending they are striving for something they ain’t.

Customer service is difficult, expensive and unpredictable. But it’s a mistake to assume that any particular example is automatically either good or bad. A company might spend almost nothing on customer service but still succeed in reaching its goals.

Organizations don’t accidentally run ads, don’t mistakenly double (or halve) the amount of cereal they put in the box. They shouldn’t deliver customer service that doesn’t match their goals either.

and at the end of the post [my emphasis]

Every single person who makes budget decisions, staffing decisions and customer service decisions must to be clear about which strategy you picked, needs to be able to state, “we’re doing this because it’s congruent with what we say customer service is for.”

Obviously, you can mix and match among these options, and find new ones. What we must not do, though, is plan to do one thing but then try to save time or money and do something else, hoping for the results that come from the original plan without actually doing it.

Customer service, like everything an effective organization does, changes people. Announce the change you seek, then invest appropriately, in a system that is likely to actually produce the outcomes you just said you wanted.

Between those two passages I quote, he points out ten different uses of customer service. There are some most of us aspire to. There are some that we complain about.

We read a lot of articles about how businesses need to engage with customers. So when we have an unsatisfying interaction with a company, we may complain about how they did not take the opportunity earn our loyalty. But as Godin points out, they may be reaching their goals without interacting with us in the way we want them to.

As customers, we may be like the school kid who says, I am really nice, helpful and loyal to them, why won’t they like me? Liking you may not be important to their goals.

We all probably assume this is part of airlines’ calculation, but reading Godin’s post you realize there are a lot of other companies that have decided they are doing just fine without doing much more.

My suggestion as you read his post is to take a different approach than you might normally.

Instead of thinking about all the things you need to change about the way you do business in order to meet customer expectations, be honest and consider whether the way you handle customer service isn’t just the way you want it after all.

If it isn’t the way you want it, consider what approach would fulfill your vision of success rather than what approach the articles you read say you should be using.

Whatever philosophy you adopt needs to be inline with your philosophy on programming, education, pricing and operations. Any misalignment will be apparent.

You can’t change your pricing in an attempt to attract under served audiences but have programming, education and operations oriented to serving a different demographic.

Likewise, you can’t aspire to certain goals without directing training and funding to support it.

Once you have decided what your philosophy is and what resources you can afford to direct toward accomplishing it, then you need to own that reality rather than pretend to be doing something else.

Follow My Curious Example

Fast Company had a quick piece on the habits of curious people. I didn’t get past the second sentence, “Answers are more valued than inquisitive thought, and curiosity is trained out of us,” before I started wondering how arts organizations could engender more curiosity in potential program participants.

Moving from the statement that “curiosity is trained out of us”, it is easy to immediately blame the problem of declining audiences on the education system for valuing correct answers over inquiry and exploration. In a sense though that is just a reflection of society as a whole where having the wrong opinion on social or political issues can see you pilloried in your community or on social media.

Add to that the rising cost of attending performances and it becomes a little easier to understand why people may be averse to new experiences without some assurances that they will enjoy themselves and not be challenged too much.

One of the lines from the article that follows about “…the average teacher, who peppers kids with 291 questions a day and waits an average of one second for a reply,” reminded me of my teacher education classes where we were counseled not to be afraid of the silence between asking a question and getting an answer.

I have often mentioned that there are no special techniques or theater games that will make someone more creative. The techniques and games are useless in themselves, it is the act of taking the time apart to engage in “non-productive” activities that has value.

That time might be spent playing games, sitting quietly or contemplating how the segments of your sidewalk were formed to leave space for a tree. The leaves, bark or texture of concrete might give you insight into how to design a new type of fabric—or result in nothing at all (at least today).

But people see value in acquiring these skills for their workplace. How do you inspire people to want to become more curious? As they say, you can’t make a person change, they have to want it for themselves.

I am not sure there is a clear way of doing so other than modeling the practice for others.

Ironically, it may best be accomplished by replacing silence with silence.

Yeah, that is a little glib, but what I mean is replace the absence of an opportunity to ask questions and explore with the silence that follows asking a question.

Some of the best Q&A sessions I have experienced with an artist are when they ask: what did you think; what questions do you have; what did this make you feel? And then they waited, unafraid of the silence that might follow. Generally what happens is that after a few tentative questions, people decide it is okay to raise their hands and you end the session with unanswered questions.

But the artist or facilitator or tour guide has to be skilled at handling these interactions. A way of modeling curious behavior is to use some of the suggestions in the FastCompany piece – asking audience members/participants questions about what they think, how they felt, why they had a reaction, and encouraging them to turn those questions back on the facilitators. When the facilitators answer that they don’t know and lead the participants to hypothesize, they serve as a good example of curious behavior.

You may be thinking, we do Q&As and tours of our facility all the time, it isn’t really helping matters.

A couple questions for you though–how well do you promote these opportunities? As much as you promote your shows?

I’m sure like me, you have had people come up and say, I have lived here all my life and this is the first time I have been in this amazing building. Or this is the first time I have been in a performing arts center/museum, etc in my life.

Now with all the advertising and marketing of shows you do, you know you have been unsuccessful at getting a lot of people in your community in your doors.

Just think then, if you aren’t pushing the Q&As, lectures, tours, workshops, classes, as hard as you do your central activities, there are probably people who regularly attend your events who probably aren’t aware these activities are available.

Just last year I had someone who attended a Q&A who was amazed by the very concept of being able to have a Q&A with performers. Not with those particular performers, with the fact that the opportunity even existed. I took it for granted people knew arts organizations did this sort of thing from time to time when the chance presented itself, but that was a mistaken assumption.

As I sit here writing this post, I thought about the board meeting we are having on stage in two weeks. My guess is that 3/4 of the board members probably haven’t been backstage even after years of service on the board and I should probably have staff on hand to help give tours and stimulate their curiosity.

In some respects, encouraging people to be curious can be as easy as letting them into the less public areas of your building and allowing them to touch an old piece of scenery you walk by everyday to get to the microwave.

The Kids Ain’t Given Up On Facebook Yet

Citing a Pew Research Study about teen use of social media and technology, Quartz drew attention to a finding that wealthier kids like Instagram while less affluent kids like Facebook.

And while there has been intermittent hysteria over the past few years about Facebook becoming uncool, the Pew Center also reported that 71% of teens continue to use it—even as the same percentage say they use more than one platform.

Here’s where wealth comes into play, according to Pew:

The survey data reveals a distinct pattern in social media use by socio-economic status. Teens from less well-off households (those earning less than $50,000) are more likely than others to say they use Facebook the most: 49% of these teens say they use it most often, compared with 37% of teens from somewhat wealthier families (those earning $50,000 or more).

My first thought upon reading the Quartz article was that using a targetted boosted post on Facebook might be an effective way to reach lower income, underserved kids in order to make them aware of free/low cost performances, workshops, summer camps, scholarships, etc.

Looking at the Pew Research study findings provides some greater insights about the devices and social media sites on which teens frequently interact.

…African-American teens are the most likely of any group of teens to have a smartphone, with 85% having access to one, compared with 71% of both white and Hispanic teens. These phones and other mobile devices have become a primary driver of teen internet use: Fully 91% of teens go online from mobile devices at least occasionally. Among these “mobile teens,” 94% go online daily or more often…

African-American and Hispanic youth report more frequent internet use than white teens. Among African-American teens, 34% report going online “almost constantly” as do 32% of Hispanic teens, while 19% of white teens go online that often.

Income and race also often determine whether someone has access to a desktop or tablet computer. In any case, it seems increasingly important to make sure your website design is mobile friendly (h/t Drew McManus) if you want teens to have positive interactions with it as that is increasingly the platform of choice.

Gender also plays a role with females having a large representation on visual social media like Instagram, Pintrest, Snapchat, Tumblr and males spending a lot of time playing games on their phones, computers or consoles.

As always,  knowing the good places to reach a demographic is easier than knowing how best to interact with the group.

Info You Can Use: Can You Talk About Your Arts Org’s Secret Sauce In Less Than Two Slides?

A little while ago Entrepreneur website had an infographic Guy Kawasaki created of the “The Only 10 Slides Needed When Pitching Your Business.”

I bookmarked the article because even though most non-profits don’t pitch investors the way a Silicon Valley company might, they still need to convince various constituencies to support them and doing so in a simple and effective manner can be important.

Or in other words–how to do a presentation without using a massive Powerpoint presentation. Kawasaki’s infographic maps out the order in which 10 slides (15 maximum) should be presented.

At first glance, you may not think every slide is applicable, but just think about the grant applications you make. How many of them ask about your business model, strategic planning, problem you are addressing, promotional plans, evaluation method, list of board and staff members and justify why you receive funding based on past successes? All of that is in the infographic by other names.

If you are talking to potential audience members or volunteers, you can eliminate some of these slides. The question still remains, can you go out into the community and talk about the programming and opportunities you offer in a simplified and interesting way, or are you going to have a slide for each of your events?

The slides can be metaphorical by the way. This is more about tight organization of thoughts than the availability and use of a projector and screen at a presentation. Trying to include too much content in your presentation is akin to trying to cram as many images from your upcoming season in one slide in order to limit it to 10 total. It reduces the effectiveness of the whole.

Right at the top of the infographic is says, the low number forces you to focus on the absolute essentials…the more slides you need, the less compelling your idea.

Kawasaki’s chart has one slide for the Value Proposition – “Explain the Value of the Pain You Alleviate or the Value of the Pleasure You Provide,” and one slide for the Underlying Magic – “Describe the technology, secret sauce or magic behind your product…”

These are the bread and butter areas of the arts. Arts organizations are all about the pleasurable experience and magic. But can you make that case in just a couple slides, even if you were allowed a total of four slides between these two areas?

Can you do it a way that is focused on the pleasure the audience/participant will receive? Nobody buys secret sauce that only the cook thinks tastes good. People have to know they will enjoy the secret sauce as well.

Obviously, this practice is transferable to other areas of the organization, especially marketing. Can you communicate the essence of what your event is in a poster, broadcast or print ad, social media post, email blast, etc? Can you make the case for donating in a brief curtain speech or solicitation letter? Can you give a gallery tour/play talk/concert lecture that makes people want to come back and learn more or do their own research?

Draw Me A Picture of An Arts Attendee

Even though the articles on Non-Profit Quarterly’s website are relatively short, I found an article last month about fundraising for the homeless gave me a lot to think about.

According to the article, homeless charities are essentially forced to pander to the image of the homeless as old men living on the street in order to raise money even though the truth is 36% of homeless are families and 65% don’t live on the streets.

Research published in the British journal Sociological Research Online noted (my emphasis)

“Given the homogeneity of the images produced in this research, and further studies which show complex, contextual information can lessen the impact of a fundraising campaign, we could argue that charities are acting rationally in continuing to fundraise in such a way, even though in rooflessness they are focusing on a relatively small element of the overall problem of homelessness: ‘the public must be given what they appear to want: images of charitable beneficiaries that fit comfortably with widely held stereotypes about ‘victims’ and which prompt the largest amount of donations.’

The article talks about how some charities recognize the need to balance educating the public about the truth while also acknowledging that “you also have the way that people perceive that problem and what they perceive the solutions to be…”

Reading this, I saw some parallels with what arts organizations face. There has been a lot of conversations in recent years about the mismatch between what arts organizations need funding for (i.e. operations) and foundation funding priorities.

What really got me was the idea that non-profits are often slaves to the image the public has of the constituencies it serves. The British researchers had people draw what they envisioned when they thought of homeless people and many people drew the whiskered old guy sleeping on the street. (I should note the study sample size isn’t terribly large so the results may not be entirely conclusive.)

I wondered if arts organizations were to ask their patrons or people in the community to draw their concept of an arts event attendee, would the pictures be of people in suits/tuxedos and evening gowns even if the reality was jeans and khakis with barely a necktie in sight?

In light of this research, I started wondering if arts organizations might be better served by embracing the high society stereotype they are trying to escape, at least when it comes to fundraising efforts.

If regular event attendees end up rendering an image that diverges from reality of the experience, it may be that they associate their self image with the one on paper. In that case, you may not want to do anything to disabuse them of that notion.

Though this is a complicated situation. They may have drawn the pictures they did because all your marketing materials feature performers in tuxedos and evening gowns reinforcing that image even though your audiences largely don’t dress in that manner or identify with that image.

In this case, continuing an effort to have marketing and fundraising materials and events attempt to diverge from the high society stereotype and more closely align with the audience reality may ultimately garner better attendance and donations.

While there are a lot of nuances of audience psychology to factor in, the rather obvious element in all this has always been that wealthy people make large donations that help keep everything operational so the image arts organizations have tried to project is one that appeals to them.

Like those who serve the homeless, arts organizations may be trapped into perpetuating an image that attracts the most donations versus presenting an image the best reflects the reality or ambition of their activities.

All that being said, I am still intrigued by the idea of asking people either to draw or describe the type of person who attends an arts performance. I have this feeling that a survey requesting a picture might actually end up with a higher response rate than a typical survey.

And it may provide some insight into the image the organization should be projecting in order to appeal to the community. (I have to confess, I had an amusing vision of a crayon stick figure drawing of a man in a top hat and woman in an evening gown slamming the door of theater in the sad faces of two less finely dressed people.)

If anyone tries this, I would love to hear what the results are. This isn’t out of line with what people are asked to share on social media sites and there are arts organizations who are already engaging people in this manner. Nina Simon could ask of visitors at the Santa Cruz Museum of Art and History to do this and no one would think it particularly novel.

What Does Your Recommendation Cost You?

Seth Godin had a great post about word of mouth last week that really bears reading and thinking about. We all know that word of mouth referrals are often more powerful than any piece of advertising you can create.

In fact, back in 2003 a Harvard Business Review piece suggested that if you only had an opportunity to ask customers one question, “would you recommend this to a friend,” was the most effective measure of satisfaction.

Given that people are abandoning traditional forms of media, arts organizations are increasingly dependent on word of mouth, especially in the form of social media.

Godin lists six reasons why people may be reluctant to give a business a referral, but the three that seem to most closely apply to art organizations deal with the basic concern of “what does this referral say about me?”

Do I want to be responsible if my friend has a bad experience? Will I get credit if it works, blame if it doesn’t?

How does it make me look? Do people like me recommend something like this? When I look in the mirror after recommending this, do I stand taller?

Is this difficult to explain, complex to understand, filled with pitfalls?..

These seem to be issues an arts organization needs to address most given that the arts are often viewed as an elitist pursuit that is not easy to understand.

Even if you are passionate and excited about what you saw, if your friends don’t seem to have the same level of interest and curiosity in the arts that you do, you may be reluctant to encourage the experience in case they don’t enjoy it as you have; think you are an elitist snob for enjoying the arts; or think you don’t share the same values because you enjoy and understand such dense, complicated material.

The one benefit I see to social media is that it allows you to commit to different levels of referral. If you are really anxious about what people will think about you, you can simply Like something. If a friend is incredulous about your apparent interest in modern dance, you can save face by saying a couple of the moments in the video were interesting or you thought one of the dancers was particularly attractive.

But really, since everyone will like anything with little prompting, a Like can help you test the waters and perhaps even introduce your friends to the concept of liking the arts without being too detrimental.

If you are feeling a little more confident that your friends will enjoy something as much as you do, you can share without much comment. Again, if your choices are challenged, you have some room for deniability.

If you are really confident, you can post or share with comment about how much you like something.

In this respect, social media provides insulation from the negative results of an in person recommendation.

Of course, we know that insulation goes both ways. If people are going to react negatively to something you are passionate about, they may say worse things about you online than they would in person and their scorn can linger for all to see.

Godin’s last line pretty much confirms what we already know about making arts more accessible to people. Having a high quality product isn’t enough, the whole experience has to be great as well.

“Being really good is merely the first step. In order to earn word of mouth, you need to make it safe, fun and worthwhile to overcome the social hurdles to spread the word.”

There is a lot that can contribute to “safe, fun and worthwhile.” It can the social experience and the crowd you attract. Ease of parking and finding your building can be a factor. Educational programs and materials can contribute. Every community and situation is different so you need to figure out what that means for you.

Marketing Vs. Practice. No, Marketing IS Practice

There is a piece on the Forbes website discussing a recent study IBM did on customer satisfaction.

The article title says “IBM Study Finds Consumers Are Disappointed By Marketers.” But as I read the article, what really appeared to be the problem was that the companies weren’t delivering the product or experience the marketers were promising. Either the marketers were promoting something that didn’t exist or the company as a whole wasn’t maintaining the standards it set for itself.

The Forbes author, Kimberly Whitler writes, “I wonder if this is a soft warning bell to marketers—and those that hire them.”

It seemed to me that real issue in this case isn’t hiring the wrong people in marketing, it is that these days everyone in the company needs to embrace the idea that marketing is everyone’s responsibility. If you have been reading the blog for any length of time, you know I frequently return to this theme.

Most of the time, the failure of marketing is that it doesn’t resonate with you in the first place. If marketing leads you become a customer of a company, it generally isn’t the marketing that loses you, it is the disconnect between what the marketing causes you to expect and the the experience you have.

I believe this quote at the end of the first page sums it up best.

I think we’re at a point where the challenge isn’t perfecting the technology or unifying our data. The real challenge now is human,” said Stefan Tornquist, VP, research at Econsultancy. “We want to build long term relationships with people but our thinking is short-term and selfish. Most companies want to differentiate through customer experience, but most will only take half measures because really devoting themselves to what consumers need means rebuilding from the inside out.”

This seems much more an issue of execution and practice rather a failure of marketing.

About the only case I can think of where marketing might lose you as a customer is if they decide to shift the demographic focus of a product. If marketing has brought you to a product or service by positioning it as something that is hip and edgy and then they decide to go after your parents (or if the product starts to appeal to your parents despite the marketers efforts to the contrary), then the marketing can be blamed for losing you.

One thing Whitler wrote that I fascinating was the following (my emphasis)

“The research reminded me of a visit I made to a sophisticated, CRM-based entertainment firm a decade ago. They had state-of-the-art systems and tools to understand behavior. It was quite impressive at the time. They could predict when a customer would defect. The problem was, they couldn’t figure out how to stop the consumer from defecting. Their marketing team was comprised of “quant jocks” who could describe but not sell. Perhaps this research is a reminder that marketing is not just about insight, but the ability to use that insight to create change.”

I take some solace from the fact that a company with the resources to do a lot of data analysis couldn’t figure out how to stave off customer defection. If massive CRM data crunching isn’t the sole answer, then there is hope for non-profit arts organizations that don’t have those resources at their disposal.

Whitler indirectly confirms the idea that marketing is a function for the whole company by noting this company’s team could “describe but not sell.” It shows the importance of having better integration between those doing the analysis of customers and those interacting with customers.

Getting that integration right is incredibly hard. Those interacting with the customers may have a skewed view of what the problem is based on the feedback they are getting and need a dispassionate analysis to show that the real problem lies elsewhere and the complaints received are just the easiest way to express that dissatisfaction.

But if the data is not being collected in the correct way, it may be impossible to arrive at the correct analysis. Given their limited resources, gaining that understanding of a customer base can be a problem for arts organizations.

On the other side, a good analysis can identify the problem, but it requires an effective practical execution to bring about satisfaction and that can be difficult to pull off. Just think how many times you have thought that an intention behind an effort was good but the execution was flawed.

Again, lack of resources can hamper arts organizations.

But putting data analysis aside and getting back to the original idea of this post, an important question to consider is whether the organizational practice is fulfilling the promise of the marketing.

I will leave questioning whether your marketing is resonating with the audience you want to reach to Trevor O’Donnell who address that better than I can. One of his frequent basic themes is that advertising should show the audience having fun rather than focusing on how awesome your organization is.

All art administrators know that if they show people having fun, then people should have fun at your events.

But does the rest of the organization know that? Is that value reinforced? Are they encouraged to point out opportunities to increase fun and decrease disappointment?

Again, marketing is part of everybody’s job. All employees (not to mention board members, audience members and donors) reinforce and embody your brand.

Dynamic Pricing Backlash

I learned today via a post on Twitter from TRG Arts that the University of Michigan will stop using dynamic pricing at their football games as a result of protests from the general public.

The article talks about negative feedback from alumni and students as well but much of that relates to a separate issue with season and student tickets which were more expensive, but not subject to dynamic pricing.

Living as I am in Ohio, I am obligated to suggest that this only goes to illustrate the inferiority of the Michigan football program.

What really interests me about the policy change was that two years ago I wrote about how University of Michigan and the Cincinnati Reds were going to be using dynamic pricing for their games. I took a quick check of the Red’s website and they will continue to use dynamic pricing during their 2015 season.

My post two years ago emphasized that value is not price presenting some thoughts on that concept. As I looked into University of Michigan’s decision to eliminate dynamic pricing, my effort to determine where the balance between price and value became further complicated.

If you look at the bottom of this article, you will see students protesting with signs invoking tradition over money and the university brand. But if you read my original article, I note at the time tickets were already on sale on the secondary market for far more than the published price, prior to single tickets going on sale. At that point, the only ones who had them were season ticket holders and maybe some students.

While not everyone is going to try capitalize and sell their tickets to hot games on the secondary market, it is clear that some of the tickets are more valuable than what you paid for them. Shouldn’t you be happy about getting such a great deal?

As much as you may want to complain about students and alumni being malcontents who want to maintain the status quo rather than acknowledge increasing costs and value, there really isn’t any difference between them and the people who comprise your audiences.

Except maybe they are much more passionate about football than your programming. (Which is why I can’t have shows on Saturdays in the Fall.)

I suspect one of the biggest factors in whether people will tolerate dynamic pricing or not is the level of investment they have in the activity and how strong the sense of community is. The Cincinnati Reds and Broadway shows can probably get away with it because people expect to pay more or less dependent on the popularity of the event.

College football isn’t just a sporting event, it is entwined more deeply with personal identity. For students and alumni, it is directly associated with your occupation for four plus years. You didn’t just live in a locality with sports teams, all the buildings you occupied all day in were owned by the entity that owned the team. All the people you worked, ate and played with everyday were members of that entity.

There is going to be so little distinction between value, price and identity that change to any one of these will result in a strong reaction.

It probably doesn’t help that the university was requiring $150 donation to be considered for season tickets with no guarantee you would get some and no refund if you don’t. (And this is a very common practice among larger university sports programs, even ones that don’t perform very well.)

I don’t think University of Michigan’s decision should dissuade an arts organization from considering dynamic pricing in itself. I think it points to the fact that you need to consider the level of investment your potential audience has in your work and what the tenor of that investment is.

For some, a higher price may only increase the sense of investment as it indicates a greater level of personal prestige. Not surprisingly, for others it will be a sign of exclusionary elitism. Other communities may barely notice the prices changed since they weren’t paying attention to begin with.

Info You Can Use: Should I Make Video Ads?

Thomas Cott recently drew attention to a post on Capacity Interactive encouraging people to eliminate a print ad in favor of creating a video. Erik Gensler makes many points worth considering about the value of a video to the promotion of a performance.

Something I learned was that Facebook provides far more organic reach to videos uploaded to their site over posts with links from YouTube. Still, given that I can’t post a Facebook video on my website, Twitter feed or in my email blasts, Facebook has some work to do if they really want to be YouTube’s competitor.

A couple things to remember about video advertising is that

1- People receive video and print through very different delivery channels and process the information in different ways. Gensler seems to acknowledge this when he encourages people to cut a print ad, singular, rather than ditching the format altogether. With some populations, print may still be effective.

2- While organic reach on Facebook may be free, the cost to make the video is not. If you already have some footage on hand or available from another source, the cost in time and labor to edit it into something usable may be the same as what a graphic designer might spend. Creating something from scratch is a more involved undertaking.

In that regard, Non Profit Quarterly recently posted an article that addresses the practical considerations and mistakes non-profits make with video.

The piece is somewhat geared toward video made for fund raising and reporting purposes, but the warnings and suggestions are equally valid for promotional videos as well. Among the points that made me nod in agreement were those about the CEO possibly not being the best spokesperson and a reminder that your board of directors is not the audience for the video. I am sure we have all seen videos where it was obvious these parties had far too much influence.

In terms of the practical aspects of video making, the Non-Profit Quarterly article reinforces the need to be clear about the story you are going to tell and the goals of the video you are making because it is going to demand a lot of time and resources from your organization. But much of that is about the editing side. They also encourage people to think about all the possible applications of the information and keep the raw footage around for other purposes.

8. Thinking your video is a one-time gig

Video costs are primarily driven up by the number of days shooting, so it’s OK to double-dip and repurpose raw footage for other videos and projects. Use interviews, visuals and even finished videos on more than one occasion and maximize your return on what often becomes a significant investment. Showing a video at your annual dinner? Post it on your website, too. Making an informational video? Show it at recruitment events, and link to it online afterward. Nonprofits should always think about how to strategically leverage video content.

9. Reacting instead of pro-acting

Creating a video is an intensive process that requires full attention from you, your staff, and your beneficiaries. If you choose to make a video, make sure it’s the right time for the organization. A classic mistake is entering the production process for political reasons. If you do, you may find yourself struggling to find the right story and wasting a lot of time and money.

Some Parts Of This Post May Be Boring

I was going to hold off featuring this in the blog until a later date, but Carter Gillies comment on my recent Distract Me From My Distraction post decided me.

Maria Popova recently assembled the thoughts of many luminaries on Brain Pickings, In Defense of Boredom.

Years before the internet, video games, cell phones and the like, people were already thinking about the value of boredom in shaping us as individuals.

Popova’s opening thoughts probably won’t be news to anyone.

Today, amid our cult of productivity, we’ve come to see boredom as utterly inexcusable — the secular equivalent of a mortal sin. We run from it as if to be caught in our own unproductive company were a profound personal failure. We are no longer able, let alone willing, to do nothing all alone with ourselves.

She quotes philosopher Bertrand Russell:

We are less bored than our ancestors were, but we are more afraid of boredom. We have come to know, or rather to believe, that boredom is not part of the natural lot of man, but can be avoided by a sufficiently vigorous pursuit of excitement.

Perhaps most applicable to the arts are the words of Susan Sontag:

People say “it’s boring” — as if that were a final standard of appeal, and no work of art had the right to bore us.

But most of the interesting art of our time is boring. Jasper Johns is boring. Beckett is boring, Robbe-Grillet is boring. Etc. Etc.

Maybe art has to be boring, now. (Which obviously doesn’t mean that boring art is necessarily good — obviously.)

We should not expect art to entertain or divert any more. At least, not high art.

Boredom is a function of attention. We are learning new modes of attention — say, favoring the ear more than the eye— but so long as we work within the old attention-frame we find X boring … e.g. listening for sense rather than sound (being too message-oriented). Possibly after repetition of the same single phrase or level of language or image for a long while — in a given written text or piece of music or film, if we become bored, we should ask if we are operating in the right frame of attention. Or — maybe we are operating in one right frame, where we should be operating in two simultaneously, thus halving the load on each (as sense and sound).

Sontag’s thoughts bring up a whole host of questions. Some are familiar like whether it is appropriate to have the expectation of art to be entertaining. The concept of being in the wrong mode or modes of attention is new to me. I have certainly been to performances and encountered works of visual art where I understood it was less about the meaning than the general sensory experience.

But I don’t recall consciously deciding I needed to make that shift. It leave me wondering if I should have asked myself if I was operating in the wrong mode when I was bored. I also wonder how you educate audiences about making this shift without sounding superior and condescending. (i.e. The reason you didn’t like it is because you didn’t realized you weren’t supposed to search for meaning and understanding, you were supposed to focus on the holistic sonic and visual experience.)

Writer and filmmaker Andrei Tarkovsky echoed a sentiment made by Bertrand Russell about the need to learn to handle boredom. His last sentence is definitely worth some consideration.

I think one of the faults of young people today is that they try to come together around events that are noisy, almost aggressive at times. This desire to be together in order to not feel alone is an unfortunate symptom, in my opinion. Every person needs to learn from childhood how to be spend time with oneself. That doesn’t mean he should be lonely, but that he shouldn’t grow bored with himself because people who grow bored in their own company seem to me in danger, from a self-esteem point of view.

This idea that it is important for children to learn to navigate boredom appears again in the words of psychoanalyst Adam Phillips who like Russell and Tarkovsky characterizes it as a crucial milestone in personal development.

How often, in fact, the child’s boredom is met by that most perplexing form of disapproval, the adult’s wish to distract him — as though the adults have decided that the child’s life must be, or be seen to be, endlessly interesting. It is one of the most oppressive demands of adults that the child should be interested, rather than take time to find what interests him. Boredom is integral to the process of taking one’s time.

I call attention to all this because one of the central challenges the arts face is this innate, growing fear that boredom means something is wrong with your life. Since this issue has been commented on for 200 years, to some extent this fear is a natural part of being human. The problem is that since stimulation comes at an ever increasing rate, the interval after which a person decides they are bored becomes increasingly shorter.

Since parents and general socialization continue to reinforce this concept of boredom, there is likely little the relatively “slow” format arts and culture organizations can do to combat it other than repeating a mantra of “it is okay to be bored.”

I am sure he is amused that I keep bringing this up, but I think one of the most effective efforts in Drew McManus’ “Take A Friend to the Orchestra” campaign was when he took a guy to a concert at Carnegie Hall and told him it was okay to get bored and Drew admitted that even he gets bored at concerts.

Introducing the possibility that parts of an experience might be boring by giving someone permission to be bored might bias them against the experience from the outset. It is highly likely they were already afraid they might be bored anyway, (along with every opportunity in life that presents itself, it ain’t just you), so being given license to dislike some aspects might be a relief.

Distract Me From My Distraction

I frequently cite Seth Godin’s blog posts because so much of what he writes is applicable to arts organizations and an observation he made last week was no exception.

He says we spend too much time teaching people technique when it is really commitment to endure failure and frustration that allows people to become skilled at something.

But most people don’t want to commit until after they’ve discovered that they can be good at something. So they say, “teach me, while I stand here on one foot, teach me while I gossip with my friends via text, teach me while I wander off to other things. And, sure, if the teaching sticks, then I’ll commit.”

We’d be a lot more successful if organized schooling was all about creating an atmosphere where we can sell commitment (and where people will buy it). A committed student with access to resources is almost unstoppable.

I think most people in the arts can identify with the feeling that they are being challenged to capture and hold people’s attention while they engage in some other activity. While distracting people from what they are doing has always been something of a function of advertising, these days arts organizations are faced with the unspoken challenge at their own events of “try to distract me back from my distraction and maybe I will pay attention.”

Teaching in the framework of commitment rather than technique would probably have profound implications for the education system because it would diminish the mindset of retaining knowledge long enough to pass the test. It might necessitate the elimination of the vast majority of tests. (I say “might” since Japan has a culture that emphasizes committed pursuit of excellence in an endeavor and they also have a lot of testing in schools.)

The people shaped by an education focused on commitment might not be any better disposed to the arts than people are today, but presumably those who did attend a performance or enter a museum would arrive with the intent of directing their attention to the experience.

Godin doesn’t really say what commitment focused education would look like. I think it would be easy default to repetition of task. But playing the piano for hours or sitting outside the kung fu master’s house in the rain is only proof of commitment, it doesn’t instill or model it as part of the education process.

I would think experiential learning would be a part of it. Witnessing people go through a process and going through a process yourself begins to give you a sense of the level of attention and commitment  involved.

The arts can play a big role in this as preparing a canvas, working with clay and rehearsing for a performance are all labor intensive and time consuming. But the same can be said for preparing for a science experiment and that fact can be underscored by visiting labs or formulating your own experiments.

A slight shift in emphasis in talking about history can add a conversation about the effort someone went through to research, assemble and restore an artifact to a discussion of the history of the artifact. Again, reinforcing the importance of dedication rather than just emphasizing dates and facts.

Of course,  skill of delivery will still determine whether anyone is interested in learning about history.

Shirtless Men As Institutional Marketing

Oklahoma City Ballet Executive Director Shane Jewell wrote a piece recently on the Clyde Fitch Report discussing the ways in which his organization has used performance and institutional marketing to promote itself.

In discussing the familiar practice of performance marketing, Jewell goes to some length to distinguish the video they did for their production of Cinderella as a trailer rather than a commercial. What might be confusing is that in the next sentence he states the commercial won Gold at the Oklahoma City ADDY Awards.

After re-reading the post, I assume he wants to emphasize that they didn’t view it as a commercial because it diverged from the expected pattern of

“…live-performance footage with voiceover and text. This is possibly a company’s biggest waste of time and money. The only people who would enjoy this type of commercial are those who are already fans of ballet, and more than likely they do not need a commercial to alert them of upcoming performances… The goal of performance marketing is to attract new audiences.”

My initial concern was whether the trailer might set up unrealistic expectation in people who were not familiar with ballet. (Though on the other hand, we pretty much expect trailers won’t be completely accurate representations of movies so it probably isn’t a big problem.)

What I really want to focus on though is the ballet’s handling of less frequently used institutional marketing–essentially the effort of demonstrating that your organization is a part of the community rather than apart from the community.

Noting that their community is very athletically oriented, the ballet created a print ad using their dancers to depict the fierce cross state rivalry between Oklahoma State University and University of Oklahoma. (You can see the ad in Jewell’s post.)

They also created a video emphasizing the athleticism of their dancers which they ran during the portion of the year they weren’t performing.

Oklahoma is a sports state so we played to the athleticism of our dancers and you don’t even realize you are watching a ballet commercial when it begins.

Here is the ad. Whether it was intended or not, I felt like the “Oklahoma City” graphic at the end with “Ballet” only popping in for the last second, communicated a sense of “we are you.”

After seeing these ads, it probably won’t surprise you that Jewell’s last bit of advice is- “know your audience. And have your men take their shirts off.”

You may be looking at this videos and thinking it must be nice to have the production budget to be able to make these videos. Jewell said the ballet trailer increased ticket sales enough that they covered the expense of making it.

While it is true that you often have to spend money to make money, I can personally attest it can be very easy to direct funds toward ineffective efforts. It can be extremely difficult to justify spending money on marketing that is not connected to a revenue generating activity. That is money you could use for that very purpose three months down the road.

There are opportunities for institutional marketing that don’t necessarily involve producing ads. I am reminded of the activities the Trey McIntyre Project engaged in around Boise, ID. In addition to their concerts, they generated flash mobs, danced at the local NBA farm team basketball games and participated in an art installation in a local hotel (starting around 3:30).

Certainly these type of things demand resources of their own. Time spent on them is not being spent on rehearing or creating, but the option is there.

And there is always having your men take their shirts off.
